v1.91.203.0 feat(router): verified cause → fix, bounded triage for unknown causes (#3157, #3158) (#3395)
* feat(router): verified cause → fix, bounded triage for unknown causes (#3157, #3158) Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * test: count the failure-routing eval file in the paid allocation pin (#3157/#3158) Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * test: classify the failure-routing gate cases as skill-tool Claude-only (#3157/#3158) Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * fix(ship): trim the T4 root-cause line so ship fits its parity cap beside #3372 (#3158) Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * v1.91.203.0 stamp Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> --------- Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> |

v1.91.157.0 perf(gen-skill-docs): drop the "When to invoke" body section from Claude SKILL.md files (port of #3129) (#3305)
* perf(gen-skill-docs): stop emitting the "When to invoke" body section
The Claude catalog trim moved each skill's routing prose ("Use when...",
"Proactively invoke...", voice triggers) out of the frontmatter description
into a "## When to invoke this skill" section at the top of the body. Claude
Code reads only name + description to choose a skill and loads the body after
the skill is invoked, so that text cannot route anything and costs tokens on
every invocation. Keep the one-line trimmed description; drop the section.
The routing prose stays in each template's description, which
--catalog-mode=full and the other hosts still render. Tests that pinned the
section now assert its absence, or check the template instead.

v1.91.79.0 feat(eval-plan): /eval-plan tier 1, lane-check, evidence verify, coordinator contract, owner brief, contributor-PR mode, banned terms (multi-agent wave PR E) (#3123)
* v1.91.79.0 feat(eval-plan): /eval-plan tier 1, lane-check, evidence verify, coordinator contract, owner brief, contributor-PR mode, banned terms (multi-agent wave PR E) Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * fix(spec, review): fail closed when the coordinator contract cannot be read; restore the omitted-Army sentence The spec --execute spawn captures `gstack-autoplan contract` before piping the archive, so a lane never starts without the contract; the C9 fixture installs its gstack-like checkout (bin, lib, a contract stub) at every host's global root. Review Step 5.8 keeps the pinned 'without claiming specialist coverage' wording. v1.91.66.0 fix: /autoplan without permission prompts after background reviewers, 34 contributor PRs from the backlog triage (#3087)
* docs: fix CONTRIBUTING.md test-tiers link in TESTING_INTERNALS The link resolved relative to docs/, pointing at a nonexistent docs/CONTRIBUTING.md. Adopts #3070. Co-authored-by: thearbajonart <334330110+thearbajonart@users.noreply.github.com> Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * ci: refresh GitHub Actions SHA pins (setup-buildx 4.4.1, build-push 7.4.0, attest 4.2.2, setup-node 7.0.0) Rewrite of dependabot #2988. Every bumped `uses:` stays pinned to the full commit SHA (verified against the upstream tags) and now carries its exact version comment, including the lines that had none. setup-node 6.5.0 -> 7.0.0 is a major bump; its notes list an ESM migration, cache outputs and removal of a dummy NODE_AUTH_TOKEN export, none of which affect our node-version-only use. actionlint 1.7.11 (CI image) and 1.7.12 are clean. Co-authored-by: dependabot[bot] <49699333+dependabot[bot]@users.noreply.github.com> Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * docs(openclaw): stop advising a per-spawn env for spawned sessions OpenClaw's sessions_spawn has no env argument (openclaw/openclaw#51654 was closed without adding one), so the documented env: { OPENCLAW_SESSION: "1" } silently did nothing. Point users at the ACP harness or Gateway environment instead and guard the old advice. Adopts #2749. Co-authored-by: DanCanadian <211164803+DanCanadian@users.noreply.github.com> Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * fix(benchmark): scope /benchmark routing to web page performance /benchmark claimed the bare words "benchmark" and "performance", so model and eval benchmark requests could route to the web performance skill instead of /benchmark-models. Narrow the description, Use-when list and triggers to web-specific phrases, point model/skill benchmarks at /benchmark-models, and split the root router line the same way. The catalog lead stays within the discovery budget ("Web performance ..."). Adopts #2302 and closes duplicate #2083 (rewritten on current main). Co-authored-by: Nader Helmy <31414549+creatornader@users.noreply.github.com> Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * fix(llms.txt): link skills by generated path, drop host-skipped skills gen-llms-txt built every skill link as <name>/SKILL.md, so the router pointed at a nonexistent gstack/SKILL.md (it is the root SKILL.md) and /claude-code pointed at a SKILL.md the Claude host never generates. Links now use the template's generated output path, and skills the Claude host skips are left out of the index. Adopts #2279. Co-authored-by: Nader Helmy <creator.nader@gmail.com> Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * fix(ci): install Bun from the SHA-256-verified release archive in GitLab CI and Ubicloud setup Rewrite of #1713. .gitlab-ci.yml's .setup-bun anchor and scripts/ubicloud/setup-free-suite.sh still piped https://bun.sh/install into bash. Both now download the bun-v$BUN_VERSION linux-x64 release zip, check it against the same SHA-256 Dockerfile.ci uses (#1706) before unzipping, install it to ~/.bun/bin and assert `bun --version`. test/ci-image-cli-pin.test.ts runs curlPipedToShell over both files and binds their hash and BUN_VERSION to Dockerfile.ci's amd64 arm and package.json's engines floor, so a Bun bump has to move all of them together. Verified by running the GitLab anchor in debian:stable-slim (bash and sh) and the Ubicloud block in a temp HOME. Co-authored-by: Zee Zheng <228040220+spacegeologist@users.noreply.github.com> Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * fix(browse): viewport auto unpins a pinned viewport without a restart `viewport WxH` pinned the page with no way back short of `browse restart`, which also drops a headed /connect-chrome session. `viewport auto` (aliases `reset`, `unpin`) now undoes the pin: - headed: the context already launches with `viewport: null`, but Playwright cannot drop a page's emulated size (and re-applies it on new frame sessions), so the active tab gets a fresh page in the same context at the same URL or load-html content. Cookies and storage persist, the tab id and ownership stay, refs reset as on navigation, and the page follows the real window again. - headless: back to the 1280x720 launch default, tracked viewport included. `auto` with --scale is rejected. Fixes #1059. Adopts #2782 and #1881. Co-authored-by: Jack Thomas <17882510+loulanyue@users.noreply.github.com> Co-authored-by: Jayesh Betala <jayesh.betala7@gmail.com> Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * fix(browse): screenshot accepts --clip=x,y,w,h and --selector=<css> Agent-generated commands often use the GNU `--flag=value` form, which threw "Unknown screenshot flag". Both value flags now accept it, through the same validation and conflict checks as the space-separated form. Adopts #1563. Co-authored-by: techcenter68 <75930234+techcenter68@users.noreply.github.com> Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * fix(benchmark): price Codex cached input at the cache rate, stop calling Gemini OAuth ready Codex reports cached_input_tokens as a subset of input_tokens, but the adapter billed all of input_tokens at the full input rate. Split them into disjoint uncached and cached counts (what estimateCostUsd expects) and show new+cached input in the table and Markdown reports. A stored Gemini OAuth file alone is now reported as not ready, with a reason naming GEMINI_API_KEY; key-based auth stays ready. Adopts the focused subset of #2283; the capacity error code and stdin change are left out (no captured failure or reproduced hang). Co-authored-by: Mattias Petersson <mattias.petersson@gmail.com> Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * fix(review): catch loosened-input consumers and stale user-facing strings The Enum & Value Completeness check fired only on newly added values, so a diff that widens what a validator, parser or guard accepts, and breaks an unchanged downstream consumer outside the diff, was a blind spot. Widen the check's trigger (heading unchanged) and add a consumer-grep bullet. Teach the maintainability specialist to flag user-facing strings whose guarding condition changed while the text did not. Adopts #2141 (rewritten on current main; the section heading is kept). Co-authored-by: Arno V <38716+aversini@users.noreply.github.com> Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * fix(global-discover): bucket Codex sessions by originator Every Codex rollout counted as one undifferentiated codex bucket, so /retro global could not tell interactive Codex Desktop work from codex_exec runs or Claude Code-driven calls. Normalize session_meta.payload.originator into desktop, exec, claude_code or other (missing, unknown and non-string values), report the split per repo as codex_originators and globally as tools.codex.originators, and print it in the summary. Existing totals are unchanged. Adopts #1488. Refs #1315. Co-authored-by: 0xDevNinja <manmit0x@gmail.com> Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * fix(hook-check): cover skill frontmatter hooks, sourced helpers, conflict markers and the caller's tsconfig Rewrite of #3066. bin/gstack-hook-check only listed setup's hooks plus /autoplan's by name, so the /careful and /freeze PreToolUse checks (also run by /guard and /investigate), /plan-ceo-review's hand-off hook and the helpers they source were never parse-checked before Claude Code ran them. - The hook list is setup's _hook_command_path arguments plus every gstack path on a `command:` line in a generated */SKILL.md frontmatter (9 hooks, up from 6). The generated files are read rather than the .tmpl sources because the /autoplan and /plan-ceo-review commands come from resolvers. - Each shell hook's gstack-tree helpers (`.`/`source` lines, assignments and shellcheck source= directives, followed transitively) are parsed too: careful/bin/hook-extract.sh and bin/gstack-state-root.sh for /careful and /freeze. - The shim, its helpers, each TypeScript entry and every local module the bundle used (bun build --metafile; entry only when bun lacks it) are scanned for conflict-marker lines, which still parse inside heredocs, strings and template literals. - bun build runs from the gstack root, so the caller's broken tsconfig.json or bunfig.toml no longer fails every TypeScript hook. Lists are newline separated, so a root with spaces works. Tests in test/setup-hook-syntax-gate.test.ts cover each case; the gstack-doctor fixture now copies autoplan/SKILL.md, whose frontmatter registers the hook its hooks-row test breaks. docs/troubleshooting.md describes the wider check. Co-authored-by: Benjamin D. Smith <7134745+BenjaminDSmithy@users.noreply.github.com> Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * fix(review): extend defensive-security framing to the security specialist and Red Team The "authorized defensive-security review" framing and fixture summary mode lived only in the adversarial subagent prompt. The security specialist and the Red Team also reason adversarially over the full diff, so repos whose test corpus is attack payloads could still get those passes refused. Move both paragraphs into scripts/resolvers/defensive-review.ts (the adversarial render stays byte-identical), state them once in the specialist dispatch for the security specialist and the Red Team, and have the Red Team prompt start from them. Testing and the other specialists keep full fixture reads; the codex host still strips Review Army. Parity caps for ship and review rise by the measured 1,380 bytes each (carve-guards notes). Adopts #1921 (rewritten on current main). Co-authored-by: Brian Majewski <1693720+bmajewski@users.noreply.github.com> Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * fix(team-init): make the required-mode hook shell-neutral (node CommonJS, no shell variables) Rewrite of #2217. Required team mode wrote a bash check-gstack.sh and registered it as "$CLAUDE_PROJECT_DIR/.claude/hooks/check-gstack.sh", which only works when the hook runner is a POSIX shell. Under cmd.exe or PowerShell (Windows, Copilot CLI) the variable is not expanded and the .sh cannot run, so an intended allow or deny became a hook error. - The hook is now .claude/hooks/check-gstack.cjs: the same root search (GSTACK_ROOT, every host's global root, the migrated repo), with the home directory from HOME, then USERPROFILE, then os.homedir(). It prints {} when gstack resolves and the PreToolUse deny JSON with exit 2 when not. - The registered command is `node -e "require(require('path').resolve( process.env.CLAUDE_PROJECT_DIR || '.', '.claude', 'hooks', 'check-gstack.cjs'))"`: no `$` or `%`, so sh, cmd.exe and PowerShell all pass it through unchanged. - An existing check-gstack registration (matcher Skill or Skill|skill) is replaced in place; duplicates are dropped and unrelated hooks in the same entry kept. The legacy .sh is deleted only after the settings write succeeds (a tracked one joins the suggested git add), and is kept when bun is missing or the write fails, which now reports instead of claiming success. Tests: team-mode and the hook-schema test run the command as registered; test/team-init-hook-shell-neutral.test.ts runs it through the platform's default shell (cmd.exe on the Windows lane, which curates it in) and through PowerShell when installed (verified here in the pwsh 7 container). The routing-probe check for the bash `_GSTACK_ROOT` gate now pins the same contract in the .cjs: every host root probed, block only when none resolves. Co-authored-by: neallee2012 <1499497+neallee2012@users.noreply.github.com> Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * fix(setup-gbrain): register the gbrain MCP through bun.exe on Windows so no console window opens Rewrite of #2007, folding #1963's MCP notes. On Windows the local stdio registration stored the bun `gbrain` binstub; gbrain.exe starts bun in a new console, so every Claude Code session opened a visible terminal for the MCP (the contributor's process trees show it; bun.exe launched directly attaches to Claude Code's headless ConPTY). Under MINGW/MSYS/Cygwin the skill now resolves BUN_ROOT from BUN_INSTALL or ~/.bun and registers `$BUN_ROOT/bin/bun.exe <global node_modules gbrain/src/cli.ts> serve`. That path also covers a `bun link`ed clone, whose global node_modules entry links to it; gstack-gbrain-install records no other clone location. When bun.exe or the entry is missing it registers `$BUN_ROOT/bin/gbrain.exe` by its full name, because Claude Code does not apply PATHEXT to a stored path (#1963). POSIX keeps the binstub line. The skill also notes that `claude mcp list` can show "Failed to connect" while a live session holds a local PGLite brain's single-writer lock (#1963). test/setup-gbrain-windows-mcp.test.ts runs the generated fence under bash with stub uname/claude and a temp HOME for MINGW64, MSYS with BUN_INSTALL, a missing entry, and Linux. It is listed as Windows-incompatible (POSIX stubs); the console behavior needs a manual Windows check. Co-authored-by: Max Hogan <max@maxhogan.dev> Co-authored-by: maxpetrusenkoagent <280464918+maxpetrusenkoagent@users.noreply.github.com> Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * fix(hosts): rewrite every "Agent tool" phrasing for agent-runtime hosts The Agent-tool rewrite for hermes, gbrain, openclaw and factory keyed only on "use the Agent tool", but templates mostly say "via the Agent tool", "with the Agent tool", "multiple Agent tool calls" or "Use the Agent tool", so the Claude tool name leaked into those hosts' skills and sections. Add ordered rules after the existing key (possessive, "the Agent tool", then bare "Agent tool") mapping to sessions_spawn (gbrain/openclaw), delegate_task (hermes) and delegation (factory). No goldens change. Adopts #1935 (rewritten on current main, without the new goldens). Co-authored-by: katlun-lgtm <264247399+katlun-lgtm@users.noreply.github.com> Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * fix(setup-deploy): Vercel auto-deploys only when connected to the Git repo /setup-deploy stated that Vercel always deploys on push, which is false for CLI-only projects with no Git integration, and its nothing-detected path did not say why such a project is invisible to detection. Qualify the Vercel trigger (ask for and record the CLI deploy command otherwise) and note that `vercel link` creates .vercel/ so a re-run detects the project. Adopts the Vercel accuracy part of #2992 (rewritten on current main); the third-party bring-up tool pointer is not adopted. Co-authored-by: mikehasa <91774998+mikehasa@users.noreply.github.com> Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * fix(retro): persist recommendations so the next retro detects follow-through /retro produced "3 Things to Improve" but never saved them in its JSON snapshot, so the next retro could not tell whether last week's recommendations were acted on. Step 13 now drafts the items before saving and always writes a `recommendations` array ({category, text}, [] when empty); Step 12 scores each prior recommendation addressed/partial/open against this window's commits, files and metrics and renders a follow-through line, skipping silently for snapshots without the key. The report format ties the items to the saved array. Global mode is unchanged. Adopts #1853 (rewritten on current main). Refs #1834. Co-authored-by: Jayesh Betala <jayesh.betala7@gmail.com> Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * fix(global-discover): count the interactive Codex CLI (codex_cli_rs) in its own cli bucket * feat(developer-profile): --reconcile backfills office-hours tenure from timeline.jsonl sessions[] is written only at office-hours Phase 4.5, so runs that ended earlier never counted toward tenure and the tier undercounted. Add a manual `--reconcile` that scans projects/*/timeline.jsonl for office-hours `completed` events and appends a count-only row ({date, mode, project_slug, signal_count: 0, signals: [], backfilled: true}) for each run with no sessions[] entry for the same project within 60 minutes, extended back by a duration_s under 8h. It is idempotent, skips malformed lines, and leaves the file untouched on a no-op. `--read` counts backfilled rows for SESSION_COUNT and TIER but takes LAST_*, DESIGN_*, CROSS_PROJECT and the nudge from logged sessions only. Not wired into the preamble yet; the office-hours greeting guard for backfill-only profiles is left to the office-hours owner. Adopts #2668 (rewritten on current main). Closes part (b) of #2657. Co-authored-by: Briac <137724549+briacSck@users.noreply.github.com> Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * fix(autoplan): the publication hook approves /autoplan's own Reads after the skill turn Claude Code applies a skill's allowed-tools only to the turn that invoked it. On 2.1.292 the default fork-subagent mode runs reviewers in the background, and the completion notice starts a new turn, so later Reads outside the working directory (the next phase's section file, the close packet) raised permission cards. Skill hooks stay registered for the session, and a PreToolUse "allow" skips the card (reproduced in a PTY on 2.1.292). autoplan/bin/owned-read.ts approves a parent Read only when the guard itself returned no output, and only for this installation's autoplan/sections/*.md (canonical path or the gbrain :user render) or an immutable phase artifact in <repo>/.gstack/tmp/autoplan/autoplan-<phase>-*/ whose repo is the session's project directory or contains it. Denials, unverified allows, child calls and every other path are unchanged. renderSectionBase and userRenderRoot move there with it. Tests that asserted a verified driver Read as {} now expect the approval; autoplan-owned-read covers the shipped shim, the close packet without a journal, verified artifacts through the guard, look-alikes (foreign install, writable copy, symlink alias, other repository, other names) and a guard denial staying a denial. Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * fix(autoplan): restore point and phase artifacts live in the project's .gstack/tmp/autoplan/ Skill hooks do not run inside subagents, so a reviewer launched after a background completion notice raised a card for its own input (native-prompt.md under the state root). Step 1 now puts RESTORE_PATH in the repository's git-excluded .gstack/tmp/autoplan/ (added to .git/info/exclude, mode 700), and the snapshot tool writes every phase artifact beside it, so /autoplan and its reviewers read them from the working directory without a card. The guard's bindings are unchanged: they anchor on the restore point's directory. Step 1 still prints the slug, which the old RESTORE_PATH carried. A free test runs the generated Step 1 block twice from a repository subdirectory: the restore point lands in <repo>/.gstack/tmp/autoplan/, the exclude line is written once and git status stays clean. The autoplan parity cap rises by the measured bytes (115,270 / 101,979 = 1.1303). Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * test(evals): autoplan-guard-pty fails on any permission card after the reviewer's notice turn The scripted boundary now mirrors Step 1's layout (restore point and artifacts in the project's .gstack/tmp/autoplan/) and continues past the Phase 2 entry to dispatch the Phase 2 reviewer after the CEO reviewer's completion notice. The case asserts four verified guard allows, that the close packet Read, the Phase 2 section Read and the Phase 2 dispatch came after a task-notification turn, that the Phase 2 reviewer read its input, and that no permission card appeared at all. Still one trial on haiku, about 75-85 seconds. Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * docs(autoplan): permission cards after a background reviewer, and where /autoplan keeps its files Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * fix(outside-review): read a trailing '— Medium.' or '(High)' severity on a finding line, the shape Codex now writes * feat(design): honor OPENAI_BASE_URL for every design API call One resolver, openaiUrl() in design/src/auth.ts, now builds every OpenAI URL the design binary, its prototype and its live model check use. Setting OPENAI_BASE_URL sends image generation and screenshot analysis to an OpenAI-compatible gateway; unset or blank keeps api.openai.com. The prototype script now goes through receiptedFetch, so its egress is receipted like the rest, and receipts already record the gateway host. A source scan keeps any design file outside auth.ts from hardcoding an OpenAI API URL again, and a request-shape test proves the gateway reaches both the vision and image endpoints. Co-authored-by: JackJin <1037461232@qq.com> Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * review: testing specialist treats negative assertions as decisions A new assertion that something is absent records a behavior removal and needs cited intent. A rename or removal in the diff can empty a standing negative assertion so it passes forever; the specialist now greps the suite for negative assertions naming the old value. Adopted from the testing-specialist part of a community PR; the scope-check hunk targeted text that no longer exists. Co-authored-by: EmilianoU26 <314541067+EmilianoU26@users.noreply.github.com> Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * review: security specialist checks authorization a route-guard read misses Four access-control classes where the guard is correct and the object still leaks: error pages composed outside the guard, ownership surviving a role downgrade, list/detail/download paths checked as one, and a session mutated before the identity-switch callback is validated. Adopted to review/specialists/security.md only; the /cso hunk targeted a bullet list that is now an OWASP/ASVS table. Co-authored-by: EmilianoU26 <314541067+EmilianoU26@users.noreply.github.com> Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * review: zero findings is valid; suppress six common false positives The checklist now says a clean diff may come back clean, and suppresses framework-owned error handling, long exhaustive switches, null derefs a type guard already narrows, N+1 on fixed-cardinality loops, hardcoded test fixture values and non-cryptographic Math.random(). The contributor's "missing input validation on an internal function" and "missing await on fire-and-forget" suppressions are left out: both can hide real bugs. Co-authored-by: frosimanuel <frosimanuel@gmail.com> Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * docs(todos): parked contributor ideas by theme; /autoplan permission follow-ups * design-review: capture code tokens before universal principles /design-review read only DESIGN.md and otherwise fell back to universal principles, so a project whose system lives in CSS custom properties, tailwind.config or a theme file got audited and mocked up against an invented aesthetic. The skill now reads code tokens before falling back, and the target-mockup brief reuses the captured colors, fonts, radii and spacing, changing layout only. SM (13px) stays the default, so nothing changes until a user picks a size; the choice persists in chrome.storage.local and applies to the live terminal, re-fitting xterm and re-sending the PTY size two frames later so the new character cell is measured first. A VM test runs the real sidepanel-terminal.js through one auto-connect and checks the creation size, the stored-size fallback, persistence and the live resize. The design binary stays for the local comparison board only, images are published with gstack-design-claim as before, and screenshot evolution loads the captured page with view_image before an $imagegen edit. Step 3c-3d moved into a DESIGN_SHOTGUN_GENERATION resolver that returns the existing design-binary text unchanged for every other host; the Claude output differs only in two host-neutral rewordings of the evolve-from-screenshot pointers. DESIGN_SETUP and the regenerate step of the board loop gain matching Codex-only text for design-shotgun. The tier-2 voice directive is also tightened (the meta "compressed for runtime" tag and the bounded closer's restated exemption clause) so the shared preamble shrinks by 163 bytes per tier-2+ skill, which also pays for the reply-language rule that follows. The ship goldens are refreshed for the new render. Mixed-language sessions follow the latest message. Code, commands, paths, identifiers and quoted output stay verbatim, and at tier 2+ so do the machine-read question markers (D<N>, option letters, (recommended)). The rule costs 205 bytes per tier-2+ skill and 144 per tier-1 skill. A further 25-byte cut to the bounded closer's exemption list leaves the net for this wave at +17 bytes per tier-2+ skill and +158 per tier-1 skill. review, qa and browse caps rise with measured notes; the ship goldens are refreshed. The hook now reads the repo-root .gstack-redact-allowlist from each pushed commit (never the working tree), one exact matched span per line with # comments. Only a finding whose matched text equals an entry is suppressed: a password alone, a substring, or a different key still reports and still blocks, and engine.* unscanned findings are untouched. Every push that carries entries prints the entry count and each suppressed finding's rule and file line. Oversized files (over 64 KiB) are ignored. gstack.redact.allowEmail keeps working as before. Co-authored-by: Boyard Engels <boyard.engels@gmail.com> Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * feat(brain-sync): opt-in removal publishing with a bulk-removal valve gstack-brain-sync never published a removal: a deleted synced file, or the old directory after a project slug migration, stayed on the remote forever and gbrain indexed both copies. New setting artifacts_sync_removals (off by default). When on, each drain commits and pushes, receipted like every push, the removal of tracked files that are gone from disk and match the sync allowlist. Transcript pages are never removed here, and a decision log goes only together with its active snapshot. One valve: a drain that would remove more than 20 files at once publishes none and says so. `gstack-brain-sync --publish-removals` lists the pending removals and `--publish-removals --yes` publishes them on demand, whatever the setting. Co-authored-by: Jey2311 <5177215+Jey2311@users.noreply.github.com> * feat(windows): setup.ps1 checks prerequisites and runs ./setup in Git Bash A PowerShell entry point for Windows users. It checks that Git for Windows, Bun and Node.js are on PATH (printing the winget command for each missing one and changing nothing), finds Git Bash from git.exe rather than a PATH bash that may be WSL's, and runs ./setup from the checkout with every argument passed as its own argv entry to a constant bash script. No argument is interpolated into shell source. ./setup itself is unchanged. v1.91.32.0 fix: Codex works from zsh, free text never enters shell commands, honest failures (#3057)
* fix: sourced helpers locate themselves under zsh (#3024) Skill blocks source bin/gstack-codex-probe and bin/gstack-egress-lib.sh into the host's shell. Under zsh (macOS default) BASH_SOURCE is empty, so Codex model selection resolved /../scripts/... and every outside pass reported CODEX_MODEL: invalid; the egress lib resolved to the caller's cwd. Resolve the file once at source time (BASH_SOURCE under bash, %x under zsh), and replace the bash-only ${!name} indirection in the auth probe. A free test derives every sourced helper from the generated skills and sources each under bash and zsh. Co-authored-by: marcosdetry <marcosdetry@users.noreply.github.com> Co-authored-by: akshaykalia <akshaykalia@users.noreply.github.com> Co-authored-by: scottgigante-hubflow <scottgigante-hubflow@users.noreply.github.com> Co-authored-by: woodsonl <woodsonl@users.noreply.github.com> Co-authored-by: bezdekt <bezdekt@users.noreply.github.com> * fix: reply and issue templates never pass untrusted text in double quotes (#3046) greptile-triage's reply APIs posted -f body="<reply text>" while the templates quote SHAs and diff code in backticks; in double quotes bash ran each span (replies posted as 'Fixed in .', and diff or reviewer text ran as a command). The pre-existing-failure issue template and /spec's issue title had the same shape. All three now go through quoted heredocs. The generated-bash lint gains untrusted-in-quotes and now also covers runtime reference docs in skill directories (review/greptile-triage.md). Co-authored-by: dgrant <dgrant@users.noreply.github.com> * fix: a Codex usage limit is its own state, not 'inconclusive; proceeding' (#3051) The model probe matched only model and broken-install errors, so a usage or rate limit fell through to MODEL_PROBE_INCONCLUSIVE: Codex's own message (with the reset time) was dropped, the hint pointed at model config, and every later skill re-probed for 30 s. The probe now returns MODEL_QUOTA_EXHAUSTED (exit 4) on a failed, non-timeout call that names a usage limit, rate limit, insufficient_quota or 429, relays Codex's line verbatim and caches it for 15 minutes. Preflights map it to CODEX_MODE: quota_exhausted (missing coverage, no further Codex calls), and classifyOutsideReview reports a mid-run limit as unavailable (quota) with its own troubleshooting anchor. Co-authored-by: venkatareddyg <venkatareddyg@users.noreply.github.com> * test: record ship/review union sizes after the quota branch and issue template * fix: Codex watchdog freezes the command before reaping its children The bash-native watchdog (stock macOS, no timeout binary) ran pkill -P on the command's children and then killed the command. Between the two, the command continued past its killed child and printed output after its deadline. Stop it first. The test's minimal PATH also lacked pkill, which the watchdog uses to reap children (stock macOS ships it), so the orphaned child held stdout open and the capture waited out its sleep. * fix(autoplan): an oversize session journal is a hard too_large denial, not a retryable identity failure (#3050) The guard capped journal reads at 32 MiB and reported a longer journal as 'identity', which the hook treats as deny-and-retry. A journal only grows, so /autoplan could never enter Phase 1 in a long session, and the troubleshooting row sent people chasing symlinks. Oversize journals now report too_large as a hard cause that names the size and the supported fallback (run the reviews by hand or start a new session). Co-authored-by: venkatareddyg <venkatareddyg@users.noreply.github.com> * fix(deps): clear the weekly OSV findings (#3040) Raise overrides to fixed releases: ip-address 10.7.3 (our own pin was the vulnerable 10.3.1; reachable through socks in browse's proxy path), fast-uri 3.1.8, hono 4.13.13, proxy-addr 2.0.8, @modelcontextprotocol/sdk 1.31.0, sharp 0.35.5, and in lib/diagram-render dompurify 3.4.16 (bundled by mermaid) and source-map-js 1.2.2; the render page is rebuilt. Three advisories without a usable fix get justified, expiring ignores: braces (build-time only, excalidraw -> sass -> chokidar; a test checks the page carries no chokidar code), sprintf-js (roarr's constant-format logger) and katex (needs pre-existing prototype pollution; fix outside mermaid's range). osv-scanner with the repo config: no issues found. * fix(autoplan): name a shell-built snapshot init as the cause of the missing-evidence denial (#3045) The guard binds a phase entry only to a literal snapshot-init Bash call. When the model resolved the tool path into a variable, chained or piped the call, init ran and succeeded but the denial said 'Complete the existing snapshot init step', which reads as already done, so the run gave up. When no init binds but a Bash call looks like one, the denial now says the shape cannot be bound and prints the literal re-run (answers reused:true). The binding rule is unchanged, and the skill says to run init on its own. Co-authored-by: CharlesBerg85 <CharlesBerg85@users.noreply.github.com> * fix(browse): chain reads piped stdin synchronously, so Windows runs the flow (#3039) On Windows, an awaited Bun.stdin.text() inside the CLI's un-awaited main() let the process exit 0 before reading stdin: a replayed flow reported success with nothing sent to the daemon. Read fd 0 synchronously (skipped for a terminal); empty input now gets the server's usage error and a non-zero exit. Co-authored-by: VaibDeveloper <VaibDeveloper@users.noreply.github.com> * fix(browse): clearer config-mismatch refusal and a WebGL note for the macOS GPU flags (#3030) A plain call refused because another session started the daemon with --headed/--proxy was told to 'apply --proxy/--headed', flags it never passed. It now says who started the daemon and offers both remedies. The BROWSER.md env table notes that the default macOS GPU flags disable WebGL and that GSTACK_DISABLE_GPU=off restores it for WebGL QA. Co-authored-by: Hagetino <Hagetino@users.noreply.github.com> * fix(ship): skip Greptile triage when no PR exists yet (#3020) /ship's first run on a branch dispatched a triage subagent only to learn there was no PR. Step 10 now checks for a PR inline (gh's 'no pull requests found') and records that Greptile runs on the PR once it exists; other gh errors still dispatch so the child can report unavailable. Co-authored-by: dgrant <dgrant@users.noreply.github.com> * fix(router): route only to loaded skills, and say when not to invoke (#3018) The root router listed every skill and ended 'When in doubt, invoke the skill'. Current Claude models follow that literally: they tried to invoke skills a user had turned off in Claude Code's skillOverrides (which gstack's own disabled_skills render cannot see), and borderline requests tipped into full workflows. The router now routes only to skills in the session's available-skills list and names when to answer directly; the CLAUDE.md routing block skill-start offers says the same. Co-authored-by: Rekin226 <Rekin226@users.noreply.github.com> * fix: spawned sessions never auto-grant consent or publish off the machine (#3016) Spawned sessions auto-choose the recommended option except for destructive or irreversible choices. Main already withholds the artifacts-sync consent prompt from spawned sessions; the remaining gap was any other prompt whose recommended option grants a consent or syncs data off the machine. Every spawned directive (skill-start's block, the escape sentence, the Conductor deny reason and the AUQ-error fallback) now names that as irreversible. A consent the user already gave interactively stays in force. Co-authored-by: ekson73 <ekson73@users.noreply.github.com> * test: fix the spawned-block slice and type the #3045 re-init events * fix(redact): TypeScript types and JSX expressions are code, not env.kv secrets (#3048) A credential-named parameter or prop with an unquoted code value (`session: SessionState,`, `key={turn.requestId + turn.role}`, `apiKey={settings.apiKey}`) cleared the entropy gate and blocked pushes as a MEDIUM env.kv finding. One rule replaces the PR's two keyword heuristics: a value that reads as a code name (no digits, word-like camelCase or dotted parts) with a code terminator, or a brace expression of such names with no quoted literal, is source syntax. Paired controls keep firing on quoted, brace-wrapped, concatenated, YAML-bare and random-letter literals. Co-authored-by: tianxchen <tianxchen@users.noreply.github.com> * fix(setup): refuse to register a hook that does not parse (#3032) Claude Code runs gstack's hook shims through /bin/sh; a shim that does not parse exits 2, which for a PreToolUse hook blocks the tool call in every session until someone finds the file. Before any hook registration is healed or written, setup now runs bash -n on each registered shim and a Bun parse of its TypeScript entry, and stops with the file, line and fix. A lean rewrite of the PR's idea (one gate block plus a test that runs it). Co-authored-by: BenjaminDSmithy <BenjaminDSmithy@users.noreply.github.com> * fix(browse): Windows runtime roots start the server from the source checkout's bundle (#3026) On Windows a host runtime root (~/.codex/skills/gstack and the other env-var hosts) holds file copies of browse/dist and no node_modules, so its server-node.mjs could not import playwright and every browser skill died (the module-scope server.ts half was fixed in v1.91.19.0). setup now records the source checkout in every runtime root's .source-path, and the CLI runs that checkout's bundle when the adjacent one cannot reach playwright. Verified by unit layout tests and the Windows CI lane, not live on Windows. Co-authored-by: ubay887 <ubay887@users.noreply.github.com> * fix(copilot): on Windows, run bash blocks in Git for Windows Bash (#3047) Copilot CLI on Windows ran gstack's extensionless helpers straight from PowerShell, which opened an app picker, and bare bash can resolve to WSL. The Copilot tool glossary (rendered into every Copilot skill) now says to run each bash block in Git for Windows Bash by its full path and never to translate a block into PowerShell. The PR's PowerShell repair skill and README section are not taken. Co-authored-by: nareshh74 <nareshh74@users.noreply.github.com> * test: record ship's union size after the Greptile no-PR check * fix: keep issue numbers out of model-read Copilot text; seed the new routing sentence in the autoplan fixture * docs: Oct 6 fix-wave plan, reviewed through /autoplan * fix(autoplan): every oversize-journal path reports too_large with a recovery that keeps the work Review follow-up to the #3050 fix. The summed batch read and the narrowed parent loop now report too_large with the real size instead of a plain error naming a hard-coded 32 MiB. The denial names the size and the cap, and gives the recovery that keeps work (/context-save, new session, /context-restore, /autoplan) with a docs anchor. A test seam that can only lower the cap replaces the 33 MiB fixture. * test(autoplan): negative controls and more shapes for the shell-built init denial * fix(redact): decide TS/JSX source syntax by file context, not by value shape Review follow-up to the #3048 fix. The word-shape heuristic also exempted real secrets made of words (API_KEY=VelvetRiverOrbitSunset; in a .env). The scanner now takes the file path (ScanOptions.sourcePath): the pre-push hook scans the pushed diff per file with its +++ b/ path, and gstack-redact --from-file passes its path. Only in a TypeScript/JSX file is an unquoted value after ':' or a JSX brace of names treated as source; the same line in .env/YAML, or with no path, is scanned as a literal, and the jwt pattern still fires in .ts files. Co-authored-by: tianxchen <tianxchen@users.noreply.github.com> * docs: gstack's own CLAUDE.md routing block matches the new router wording Live check (Claude Code 2.1.284): a skill set to "off" in skillOverrides is absent from the session's skill list while its sibling is listed, and both are listed without the override, so 'route only to skills in your available-skills list' holds. * fix(sync-gbrain): don't offer a call-graph build for a source with no code pages (#3029) Step 3.5 offered --dream for any source with pages, including one that holds only markdown (synced with gbrain's default strategy), where a build cannot help, and the injected CLAUDE.md guidance told future sessions to run --dream for any count: 0. On gbrain >= 0.60, code-def for an impossible symbol answers .status (probed live against gbrain 0.60.96: ready for a code source, out_of_scope for a markdown-only one). Step 3.5 now probes the pinned source first, reports the cause instead of asking on out_of_scope, and keeps today's offer when the probe is unknown (older gbrain, an error). gstack's own sync uses --strategy code, so the PR's soft-delete claim does not apply to gstack's path. Co-authored-by: syong <syong@users.noreply.github.com> * fix(setup): register the hooks that parse, refuse the rest with file:line (#3032) The landed gate stopped setup before any registration, so one unparseable hook left every other hook unregistered. On the Claude install the canonical root is the checkout Claude Code runs hooks from, so there is no staged swap to abort: setup now registers the hooks that parse, refuses the ones that do not with file and line, finishes the install and exits non-zero, saying it is a gstack bug and that a skipped hook keeps running from the checkout. bin/gstack-hook-check derives its list from setup's _hook_command_path calls plus the autoplan phase-publication hook (a test keeps them equal), parses each shim with its shebang's interpreter, and bundles each TypeScript entry with its local imports (packages external) into a temp dir, so a broken or missing import, or a missing entry, fails. Co-authored-by: BenjaminDSmithy <BenjaminDSmithy@users.noreply.github.com> * fix(auto-update): hold an update whose hooks do not parse, before the checkout moves bin/gstack-session-update fast-forwards the live checkout before setup runs, and Claude Code runs hooks straight from it, so setup's gate cannot protect an auto-update. After the Bun floor check the updater extracts the incoming revision with git archive and runs bin/gstack-hook-check on it; a failure holds the update like bun-too-old, records hook-does-not-parse with file:line in the update status, and the next session start says the current hooks keep running. Fixture-remote tests cover a broken shim, a broken imported module and a parseable control. Co-authored-by: BenjaminDSmithy <BenjaminDSmithy@users.noreply.github.com> * fix(browse): chain with no flow is a usage error before any daemon boots (#3039) Empty piped input, a terminal with no arguments, and a readFileSync(0) error (EAGAIN, EOF) now print the chain usage with the cause and its troubleshooting link and exit 1 before ensureServer(), instead of sending an empty argument to a daemon the CLI booted for it. Tests run the real CLI with no daemon and no browser, plus the stub-daemon flow. Co-authored-by: VaibDeveloper <VaibDeveloper@users.noreply.github.com> * fix(browse): refuse a runtime-root CLI and checkout server from different builds (#3026) A Windows runtime root runs the source checkout's Node server bundle through .source-path. When the root's CLI and the checkout's bundle carry different browse/dist/.version builds (the checkout was rebuilt without refreshing the root), the CLI now refuses to start the server with both builds, the ./setup fix and its troubleshooting anchor. Unversioned dev builds are not called skew. Co-authored-by: ubay887 <ubay887@users.noreply.github.com> * ci(windows): real isolated ./setup install, then a piped chain flow through the installed browse windows-setup-e2e built the checkout but never ran ./setup. It now installs the codex host into an isolated HOME (a runtime root copy with no node_modules), then from an unrelated directory pipes a two-command chain flow at a loopback page into the installed browse and asserts the page text, and that empty piped input exits 1 with the usage error. Covers the checkout-bundle path and the piped-stdin path end to end. * test(lint): free text never enters a generated command (structural rule) The generated-bash lint's untrusted-in-quotes rule (gh/glab/git/curl text flags in double quotes only) becomes free-text-placeholder: any <placeholder> anywhere in any command, in double, single or no quotes, and in heredoc bodies (quoted or not), unless it is on the reviewed identifier allowlist (test/helpers/placeholder-allowlist.ts) with the grammar a value must match. Quoted-only identifiers (URLs, selectors, paths printed by gstack) must sit inside quotes. Backslash-newline continuations now read as one command, so a flag and its value on separate lines are still seen together. Co-authored-by: dgrant <dgrant@users.noreply.github.com> * fix: reply, issue and spec text travel as agent-written files, never through a heredoc Replaces the quoted-heredoc bodies with CEO-12's file mechanism: a bash block creates a private mktemp file in the project's .gstack/tmp/ (kept out of git through .git/info/exclude), the agent writes the text with its file-write tool, and the next block posts with -F body=@file, --body-file or "$(cat file)". A heredoc ends early at any body line equal to its delimiter; a file has no such line. When the file was never written the block refuses with the path and the command to send it by hand, and it deletes the file after a successful post. - review/greptile-triage.md: replies; the fetched JSON moves from fixed /tmp/greptile_*.json paths to a mktemp directory; REPO and PR are re-derived per block instead of read from a previous shell. - Test-failure issues: title and body files, platform case on github/gitlab, assignee only when it is a valid login. - /spec: one draft file feeds the audit hash, every redaction scan, the issue and the archive; the archive no longer expands <title>/<body> inside an unquoted heredoc; the decision-log JSON is built by jq from files. Location verified against Claude Code 2.1.284 (Dockerfile.ci pin): project-local .gstack/tmp is writable under acceptEdits with no prompt and keeps mode 0600; $TMPDIR and the gstack state root prompt even under acceptEdits. Co-authored-by: dgrant <dgrant@users.noreply.github.com> * fix(ship): Greptile triage runs only when a PR exists; every other case says why PR: unknown (gh missing, not logged in, a non-GitHub remote, or a failed lookup) used to dispatch the triage child anyway. The Step 10 check now tests gh, its login, the remote and the PR in that order, and every case but 'PR: exists' skips the dispatch and records 'Greptile: not run (<reason>); runs on the PR once it exists'. Co-authored-by: dgrant <dgrant@users.noreply.github.com> * fix: question-tuning commands carry no free text The question log took the summary in single quotes and the preference write took the user's own words; an apostrophe ended the quote and the rest ran as shell. The summary is now a kebab-case slug (an identifier with a grammar), and the optional free_text field is no longer passed from skills (the binary still accepts it). * fix(cso): Windows finds docker.exe only under known-folder roots and says transport is unsupported (#3028) On Windows /cso looked for docker only in Git's directory and System32, so Docker Desktop was never found and the gap read as 'not installed'. It now resolves Program Files, Program Files (x86) and the Windows directory through PowerShell's [Environment]::GetFolderPath (not the process environment), checks each candidate's real path against those roots and rejects reparse points. lib/cso/docker.ts admits only unix:/// endpoints, so a trusted docker.exe reports 'native Windows Docker transport is not supported yet; static assessment only'; one outside the roots is refused as outside the trusted install locations, not overridable. Both carry an anchor. Native named-pipe transport is not implemented. * fix: sourced helpers share one self-locate block and fail loudly when they cannot locate themselves (#3024 rework) The codex probe and the egress lib now carry one byte-identical block: BASH_SOURCE under bash or %x under zsh, made absolute with $PWD, else a set GSTACK_ROOT that holds the helper. Anything else (dash, sh, a shell that cannot name the file) prints "gstack: cannot locate <helper> (shell: ...)" with the docs/troubleshooting.md#sourced-helper-location URL and returns before any bash- or zsh-only syntax. The Claude-only default path and the $(pwd) fallback are gone. The generated Codex preflight dot-sources the probe and, when it cannot load, reports CODEX_MODE: helper_unavailable with the helper's own line instead of falling through to not_authed. The class guard enumerates nested sources, makes real resolver, auth, state-root and egress-home calls under bash and zsh (absolute, relative then cd, bare name via PATH), covers dash and an unknown shell, runs the full preflight, and lints BASH_SOURCE to the shared block plus other bash-only constructs. A root pom.xml, build.gradle or build.gradle.kts now names the stack as Java (unsupported for runtime preparation, so the prerequisite says so), and Python helper scripts or a root requirements.txt beside it no longer make it Python. * fix(browse): BROWSER.md says plainly how to enable WebGL; the mismatch refusal links Daemon discipline (#3030) The GSTACK_DISABLE_GPU row now states the effect and the switch: set GSTACK_DISABLE_GPU=off to enable WebGL (off is the only recognized value). The reworded config-mismatch refusal links BROWSER.md's Daemon discipline section. Free tests pin both. Co-authored-by: Hagetino <Hagetino@users.noreply.github.com> * test(windows): name the B2, B4, B5 and B12 tests in the curated Windows lane The runtime-root bundle tests lived in browse/test/config.test.ts and the Copilot glossary test in test/host-config.test.ts, both excluded from the Windows lane, so the two Windows-only fixes were never checked on Windows. Move each into its own Windows-safe file (unchanged assertions) and list it, the piped-stdin chain test and the /cso docker.exe discovery test as named Windows coverage in scripts/lib/windows-curation.ts. * fix: the free-text block exits loudly when mktemp fails; spec and redact tests follow the file mechanism The redact resolver test, the #2679 mktemp guard test, the /spec invariant and the spec secret-sink harness pinned the heredoc transport. They now pin the agent-written file: the harness runs the draft-file block, writes the draft the way the file-write tool would, then runs the real scan fence, with every HIGH/MEDIUM/scanner-failure assertion unchanged. Co-authored-by: dgrant <dgrant@users.noreply.github.com> * test: hostile payloads through the generated posting blocks, identifier grammars, every quoting shape - The lint reads a whole command, so an unquoted multi-word placeholder is caught; negative controls cover double, single and no quotes, quoted and unquoted heredocs, continuation lines, and quoted-only identifiers used unquoted. - Every allowlisted grammar rejects quote-breaking characters (and shell operators and whitespace when used unquoted); git accepts 'fix;id' and 'fix`id`' as branch names, the ref grammar does not. - Greptile replies, test-failure issues (GitHub and GitLab) and /spec filing and archive run from the real generated text with stub gh/glab: a body with backticks, $(...), an apostrophe and lines equal to EOF and the old heredoc delimiters arrives byte for byte, nothing in it runs, and the temp file is gone. An unwritten file is refused with its path and the manual command, and nothing is sent. Co-authored-by: dgrant <dgrant@users.noreply.github.com> * test(ship): the PR check precedes the Greptile dispatch, and each skip names its reason Runs Step 10's generated check against stub gh for gh missing, not logged in, a non-GitHub remote, no PR, a failed lookup and an existing PR. Fails on the previous text (which printed PR: unknown and dispatched). Co-authored-by: dgrant <dgrant@users.noreply.github.com> * feat(ship): ship-measure runner for the measure-then-fix loop (A6) scripts/ship-measure.ts owns /ship's diagnostic measurement of a red eval case: per-kind aggregation (rule trials; behavior panels of 3, each at its own 2 of 3 plus 90% of trials; judge outputs scored by 3-sample panels, standalone judge ids accepted), one artifact directory per baseline, repair round and trial, a diagnostic label with verdict null that refuses the eval history dir, an estimated admission budget that reserves every concurrent trial and reconciles actual cost, the ask-once rule, the repair-round limit, the unmeasured skip and the per-case PR table. Free-suite flakes (CEO-1): 'free' reruns one shard's exact file list N times, rerun 1 alone as the baseline and the rest in parallel at max(1, floor(cores / shard concurrency)), each with its own HOME, state root and flake ledger, GSTACK_FREE_RETRY_FLAKY=0, under a wall cap that reports a partial count. test:ubicloud --diagnostic runs the same on one VM with the retry off. bin/gstack-config gains the DX-7 keys with their CEO-9 defaults and rejecting validators. Free tests drive every kind, the budget stop, the unmeasured skip and the free reruns with fake runners. * fix: a Codex usage limit is quota_exhausted, a plain 429 is rate_limited, and only Codex's own error lines count (#3051 rework) The probe's quota signature used to treat any rate limit, "too many requests" or 429 as quota, and read the whole output, which echoes the prompt. Now only Codex's trailing ERROR: / stream error lines are read. A usage-limit or insufficient_quota line is MODEL_QUOTA_EXHAUSTED (exit 4, cached 15 minutes; quota wins over a 429 that names insufficient_quota); a plain 429 is MODEL_PROBE_RATE_LIMITED (exit 0, state rate_limited, never cached), reported as CODEX_MODE: unverified (rate_limited) so the review still runs and decides. The quota HINT says how many minutes gstack skips Codex and how to retry now (GSTACK_CODEX_PROBE_RETRY=1 skips the negative cache for that probe, or delete <state root>/.codex-model-probe), with the full troubleshooting URL. classifyOutsideReview reads the same trailing lines: a mid-review quota is unavailable (quota_exhausted), a mid-review 429 unavailable (rate_limited). New gate row rate_limited and docs anchor codex-rate-limited; the quota row documents the retry. Tests cover each line shape, the echoed prompt, exit 0, timeout, retry recovery, probe/classifier parity, and two fresh-shell preflight blocks where the second makes no paid Codex call. Co-authored-by: venkatareddyg <venkatareddyg@users.noreply.github.com> * ci: the eval image installs zsh, and the macOS lane sources the Codex probe from zsh Dockerfile.ci adds zsh so the sourced-helper guard runs (and fails loudly when zsh is missing) inside the eval container too. The macOS named regressions job sources bin/gstack-codex-probe from zsh in an unrelated directory and runs _gstack_codex_select_model exec (no paid call), then runs the sourced-helper guard on the macOS runner. A free test pins both lanes and runs the macOS step's script locally. * test: deterministic regression for the Codex watchdog freezing the command before reaping its children The existing stubborn-child test caught the reap-then-kill race only some of the time (2 of 3 runs on the pre-fix watchdog). A pkill that sleeps after reaping widens the window between reaping the children and killing the command, so a watchdog that does not SIGSTOP the command first always lets it print "late" after the deadline. Fails 3 of 3 on the pre-fix watchdog, passes 3 of 3 on the current one. * test: live codex smokes run codex in a private HOME and CODEX_HOME codex-resume-flag-semantics and codex-e2e-sol-scope probe the codex CLI (the latter at module load, in every free run), and every codex run writes $CODEX_HOME/tmp/arg0, so with a real codex on PATH they wrote into the developer's ~/.codex. Both now give codex a private HOME and CODEX_HOME and remove it afterwards. A free test runs each file against a stub codex that records HOME and CODEX_HOME and asserts neither is the caller's. * feat(ship): a red eval runs classify, measure, fix, re-measure, gate once (A6) Step 6 no longer stops at the first red paid eval: it reads the new lazily loaded measure section and runs the loop for each red case, and Step 5 measures a failed free-suite shard (diagnostic reruns, retry off) before the triage can call it pre-existing. The section states the diagnostic- not-verdict rule, the per-kind table, the ask-once and named-red stops, the unmeasured label and the honest-fix wording (observed k/n after fix at <cause>). A free test pins the steps and their order in the generated skill and checks every command and flag it names exists in the runner. Ship's parity cap rises to 1.455 (measured 272,944 / 187,706 = 1.4541). * docs(testing): diagnostic measurement is not a verdict; per-kind measure table (A6) * test(ship): seeded-flake paid case for the measure loop (A6, periodic, behavior) A fixture repo with no remote documents a single-case eval command and a gate command, both free local stubs. queue-priorities claims trial slots with atomic mkdir (reset per ship-measure round) and fails slots 2, 5 and 9 while src/priorities.js leaves its seed-shuffled list unsorted, printing failure_cause and failure_detail that name the line. The paid case gives /ship's generated Step 6 and measure section to a live session and asserts it measured the case alone, fixed the named line without touching the eval, re-measured at least 10 passing trials on the sorted file, and only then ran the gate once; any question other than the spend question is a contract violation. A free test measures the fixture through the real ship-measure CLI: 7/10 unsorted, 7/10 after an unrelated edit with the gate still red (ENG-13's negative control), 10/10 after the sort with the gate green. * test(cso): the missing-scanner case points Docker at a dead socket 'an optional scanner prerequisite does not turn completed manual coverage partial' assumed no usable Docker. On a machine with Docker and a pulled gitleaks image the scan completed and the test failed (also on main). The scan step now gets a DOCKER_HOST that cannot connect, which is the prerequisite-missing condition the test describes. * fix: Aside prompts travel as agent-written files, never inside the command The open-ended reading recipe (browse, devex-review), scrape's fuzzy-intent read and the shared web-research block put the model's question, query and reply format inside a double-quoted _aside_exec argument, where backticks and $(...) from page or repo text would run. The agent now writes the prompt into a private .gstack/tmp file; the send block rebuilds the path from the printed basename, refuses when the file is empty, and passes "$(cat "$PROMPT_FILE")". The fixed read-only sentence stays in the shell source. aside-driver pins move from the inline prompt to the file-based send block. Co-authored-by: dgrant <dgrant@users.noreply.github.com> * fix: design briefs and approval feedback travel as agent-written files Design briefs went into $D variants/generate/check as a double-quoted argument, and approval feedback was spliced into a single-quoted echo of JSON, so a quote, backtick or $(...) in either broke the command or ran. The agent now writes each brief into a private .gstack/tmp file and the block passes --brief "$(cat "$BRIEF_FILE")" (the CLI's --brief-file expects a JSON brief, so plain text uses --brief). variants and the later check reuse the same brief file. approved.json is built with jq -n from --arg values and --rawfile feedback, so the feedback is data. The office-hours mockup flow creates its brief and feedback files in one block. design-approval-flow now writes the feedback file (with quotes, backticks and $(...) in it) instead of substituting <FEEDBACK>, and checks the file is removed after the save. Co-authored-by: dgrant <dgrant@users.noreply.github.com> * fix: carve office-hours on every host to stay under the 160,000-byte ceiling With its brief, feedback and research prompts moved into files, the inlined office-hours render is 161,329 bytes on Codex and 160,302 on Factory, over SKILL_BYTE_CEILING, so gen-skill-docs --host all fails. Per the C4 policy (carve every skill whose external render exceeds the ceiling), office-hours joins ship and plan-ceo-review in CARVED_ON_EVERY_HOST. The Claude render is unchanged; external hosts read its sections relative to the installed skill. external-host-carve and qa-lazy-sections now include office-hours in their carved-skill lists. Co-authored-by: dgrant <dgrant@users.noreply.github.com> * chore: regenerate after the free-text mktemp guard * fix(codex): prompts and review focus travel as agent-written files Co-authored-by: dgrant <dgrant@users.noreply.github.com> Challenge and consult prompts, and the /codex review focus text, are written by the agent into private .gstack/tmp files and fed to Codex on stdin or read back with cat; no heredoc carries them. Consult's new and resumed runs share one block (and one parser) so no placeholder stands in for the parser; a resumed run reads its session id from .context/codex-session-id and checks it. Adds the A3 group 2 placeholder allowlist block. * fix(benchmark-models): an inline prompt goes through a prompt file Co-authored-by: dgrant <dgrant@users.noreply.github.com> * fix(land-and-deploy): PR head repository and branch travel as data Co-authored-by: dgrant <dgrant@users.noreply.github.com> The branch check reads headRepository/headRefName from gh's JSON into quoted shell variables; ls-remote, the confirm-first delete and the local delete use those variables instead of model-substituted names. The postfail test now pins the variable form it replaces. * fix(office-hours): the reviewer receipt must match the receipt grammar before the check runs Co-authored-by: dgrant <dgrant@users.noreply.github.com> * fix(setup-gbrain): cleanup-orphans collects the PAT with read_secret_to_env Co-authored-by: dgrant <dgrant@users.noreply.github.com> * fix(ship): PR body drafts and rejected test paths are agent-written files Co-authored-by: dgrant <dgrant@users.noreply.github.com> The PR body is written into two private drafts (through ## Documentation, and from ## Test plan on); the scan block splices Step 14.5's section between them into the scanned temp file and deletes the drafts. Rejected test paths are read from a written list, and paths outside the repository are skipped. Tests that ran the old heredoc blocks now write the drafts and list first. * fix(sync-gbrain): orchestrator flags must match an allowlisted grammar Co-authored-by: dgrant <dgrant@users.noreply.github.com> * fix: the gbrain page save and external-host placeholders pass the free-text rule The gbrain save block passed the whole page through a quoted heredoc inside --content; the agent now writes it to a mktemp file and gbrain put reads it on stdin. The Claude Code outside-voice runtime root and session mode, and the feature slug, join the allowlist with grammars; unused entries are dropped, and a test keeps every allowlisted placeholder tied to a real use. Co-authored-by: dgrant <dgrant@users.noreply.github.com> * fix: skill-specific Aside research queries travel as prompt files investigate, office-hours, plan-ceo-review, review, plan-eng-review, design-consultation Phase 2, the shared test bootstrap (B2) and QA's test bootstrap each carried their own _aside_exec call with the model-filled query inside a double-quoted argument. Skills that already carry the Web research block now give only the prompt-file text and use that block to create, write and send it; design-consultation, the shared bootstrap and QA create the file and send it with the new {{ASIDE_RESEARCH_SEND}} resolver, which is the same send block the research section uses (read-only sentence stays in the shell). aside-driver's B2 pin and qa-browser-preservation's bootstrap contract move from the inline call to the prompt file and the shared send resolver. Co-authored-by: dgrant <dgrant@users.noreply.github.com> * fix: prose design commands pass briefs and feedback as data The DESIGN_SETUP command list taught `iterate --feedback "..."`, and design-consultation's late-change and plan-design-review's slop-regenerate lines showed `--feedback "<feedback>"` / `"..."`; design-shotgun's retry showed `generate --brief "<brief>"` and `evolve --brief "<brief>"`. Feedback now reads "$(cat "$FEEDBACK_FILE")" from an agent-written mktemp file (the setup note says how), and the shotgun retry reads the variant's own brief out of briefs.json with jq instead of retyping it. Co-authored-by: dgrant <dgrant@users.noreply.github.com> * test: record parity sizes after the free-text file mechanism; refresh ship goldens Measured union and skeleton sizes for ship, plan-eng-review, plan-design-review, office-hours, design-consultation, review, qa, browse and design-shotgun after every posting, prompt and brief site moved to agent-written mktemp files; the ship goldens pick up the question-tuning slug and the dropped free_text field. * test: parity caps for the combined wave head (rounded up past the measured ratio) * fix(plan-ceo-review): the mode handoff helper reminds the model to lead its chat with the line (#3038) Periodic run 37272185151's auto-decide-preserved red replays as the Step 0E handoff-line class: the model ran gstack-ceo-mode-handoff --auto, got the exact line, then opened its chat with a heading and a paraphrase, so the user never saw the auto-decide line (the terminal collapses tool output) and the detector saw no outcome. The helper now prints a one-line reminder on stderr beside the line; the detector accepts the line followed by that reminder and nothing else. The ship Greptile check test reads its template (test-of-test ratchet). * test: every troubleshooting link in shipped code resolves, relative or full URL * docs(todos): Oct 6 fix-wave follow-ups * v1.91.32.0 release notes: Codex works from zsh, free text never enters shell commands, honest failures * fix(plan-ceo-review): show the mode handoff line through a PostToolUse hook, not model compliance (#3038) The stderr reminder beside the handoff line measured 1/10 on auto-decide-preserved: the model still opened its chat with a paraphrase ('I've set review mode to HOLD SCOPE...'), so the user never saw the line and the detector saw no outcome. /plan-ceo-review now declares a Claude-only PostToolUse hook that shows the helper's exact line as a system message. Diagnostic measurement on this head: 10/10, the line visible in every trial while no trial's chat led with it. The reminder is reverted. * fix: type the handoff hook's line filter * fix: repairs from the integrated free suite - The self-locate markers looked like heredocs to the pipe-deadlock guard; they are plain comment fences now. - The spawned block keeps the canonical 'conservative non-destructive' phrase the cross-surface drift guard pins. - The free-text block's mktemp refusal says 'mktemp failed', as every /codex temp file must. - The batch transcript read reports sizes in MiB. - docs/TESTING_INTERNALS.md gets a real 'Ship measure' heading for its anchor. - The early-question harness admits /plan-ceo-review's handoff hook by its exact command (it only adds a system message); any other PostToolUse Bash hook is still refused. - Paid file count and the unconsumed-file example follow the new seeded case; ship goldens refreshed. - The CSO scanner test points Docker at a dead socket, so a machine with the pulled image does not scan. * test(cso): a host with no Docker binary is also a no-scan host The missing-image scan test failed on a Docker-less VM (docker is not installed in a trusted directory). Every accepted message is a reason the scan cannot run here; the not_assessed, helper-owned artifact assertions are unchanged. * ci: split the USERPROFILE assignment from export (SC2155) * fix(browse): Windows runtime roots read .source-path as a native path (#3026) The new windows-setup-e2e journey showed the installed browse could not start its server. setup runs under Git Bash and wrote .source-path as an MSYS path (/d/a/gstack); Node read it as \d\a\gstack on the current drive, found nothing, and fell back to the root's own bundle, which cannot import playwright. setup now writes cygpath -m, and the CLI maps an MSYS drive path for installs written by an older setup. The journey prints the daemon and startup logs when the chain fails. * fix(ship-measure): defects from the parallel #3034 plan review - A trial passes only with a JUnit testcase that executed and passed; a --case that selected nothing also exits 0. - measure runs a no-cost --list preflight that must plan the case's own file before any paid trial. - Diagnostic trials drop EVALS_CACHE_DIR/EVALS_CACHE_RUNTIME_ID, so they never reuse a stored judge pass or publish one the gate could reuse. - Gate once: when CI runs the gate on push, the push is the gate run; the skill no longer also starts eval:bg:pr (a second paid gate). - ubi-runner: down fails unless the VM is confirmed gone, and nothing sweeps other runners' VMs by default (UBI_GC_HOURS opt-in). * test(windows): the seeded-flake fixture drives a POSIX shell stub, so it stays off the Windows lane CreateProcess cannot exec the fixture's ./evals.sh shebang script (status null on windows-free-shard 6). The measure runner is covered on Windows by ship-measure.test.ts, which uses in-process fake runners. * fix: the free-text block refuses an unset temp dir instead of writing at / The rendered block ran mktemp "$_GT/..." with _GT unset in the portability test; on Linux that fails at /, but Git Bash on Windows can write to its install root, so the block went on (windows-free-shard 3). It now uses ${_GT:?}, so an unset directory always fails closed with the mktemp message. * test: pin the guarded ${_GT:?} temp-file form * test: the Greptile check's gh stub uses a portable shebang On Windows the absolute bash path has a space, so the stub never ran and every case read 'gh not logged in' (windows-free-shard 1). * test: the Greptile check runs with the native PATH and the gh stub first The PATH-only stub bin could not run its stub on Windows (every case read 'gh not logged in'). Stub cases now keep the real PATH with the stub first; only the no-gh case drops directories holding a real gh. --------- Co-authored-by: marcosdetry <marcosdetry@users.noreply.github.com> Co-authored-by: akshaykalia <akshaykalia@users.noreply.github.com> Co-authored-by: scottgigante-hubflow <scottgigante-hubflow@users.noreply.github.com> Co-authored-by: woodsonl <woodsonl@users.noreply.github.com> Co-authored-by: bezdekt <bezdekt@users.noreply.github.com> Co-authored-by: dgrant <dgrant@users.noreply.github.com> Co-authored-by: venkatareddyg <venkatareddyg@users.noreply.github.com> Co-authored-by: CharlesBerg85 <CharlesBerg85@users.noreply.github.com> Co-authored-by: VaibDeveloper <VaibDeveloper@users.noreply.github.com> Co-authored-by: Hagetino <Hagetino@users.noreply.github.com> Co-authored-by: Rekin226 <Rekin226@users.noreply.github.com> Co-authored-by: ekson73 <ekson73@users.noreply.github.com> Co-authored-by: tianxchen <tianxchen@users.noreply.github.com> Co-authored-by: BenjaminDSmithy <BenjaminDSmithy@users.noreply.github.com> Co-authored-by: ubay887 <ubay887@users.noreply.github.com> Co-authored-by: nareshh74 <nareshh74@users.noreply.github.com> Co-authored-by: syong <syong@users.noreply.github.com> |

v1.91.15.0 v1.91.15.0: Opus 5.5 prompt cleanup, behavior-level skill tests, transcript consent (#3017)
* fix(models): allowlist routing for model-pinned Claude families (W1) resolveModel lowercases input and strips one trailing [...] context marker. Opus 4.7, Opus 4.8 and Sonnet 5 keep their pinned overlay only for the bare ID, the bare ID plus an 8-digit date, and the bare ID plus -latest; any other suffix (point releases such as claude-sonnet-5-5, claude-opus-4-7-1) falls to the generic claude overlay. claude-opus-5-5 routes to claude explicitly (no new overlay, no new ALL_MODEL_NAMES entry). Fable keeps its prefix match while CLAUDE_FRONTIER_EVAL_MODEL is claude-fable-5-1, guarded by a test. Tests: one test/model-overlays.test.ts case per shape in the plan, plus the lowercase / [1m] marker / family-name cases and the Fable guard. * docs(CLAUDE.md): define when prompt bytes are a test contract (W7 prompt-byte rule) Adds the gstack-repo definition to the Testing section at normal volume: prompt bytes are a contract only when software reads them or a recorded eval shows the wording matters. Amends the test-value-bar line so 'prompt bytes' refers to that definition. scripts/resolvers/test-value.ts and docs/test-value-bar.md are unchanged. * fix(browse): sidebar tab hint names real tabs.json fields and how $B resolves (s11 H1, s11 M8, s11 M9) * fix(router): route telemetry uses the echoed SESSION_ID (s01 H1) $_SESSION_ID is never set in the router's bash block since bin/gstack-skill-start took over session bookkeeping, so every /gstack route event logged an empty session id. Use the literal SESSION_ID placeholder and tell the model to substitute the echoed value, matching the completion-status telemetry block. No W7a pins on the changed line. * docs(CLAUDE.md): correct stale test-infra facts (s01 H2, H3, H4, H5) H2: TREE_MUTATING is not empty; it still holds bootstrap-retention. H3: catalog ceiling is CATALOG_BUDGET_TOKEN_EQUIVALENTS (1,194), not 1,171. H4: detach timeouts point at package.json's --timeout values (gate is 49320s). H5: Writing Style lives in preamble/generate-writing-style.ts and the jargon list is Read at runtime, not baked at generation time. No W7a pins on the changed lines. * fix(preamble): drop the stale jargon-list count (s01 H6) The list has 77 terms, not 80+, and the model Reads the file anyway. No W7a pins on the changed text. * fix(overlay): claude.md dedicated-tools nudge stops naming tools the host may lack (s01 M1) The nudge named Glob and Grep, which some Claude hosts do not expose. It now names the host's dedicated file tools and its search tools when it has them, keeping the prefer-dedicated-tools behavior the claude-dedicated-tools-vs-bash overlay eval measures. Updates the prose comment at test/gen-skill-docs.test.ts:643 (comment only, no assertion change). The matching comment in test/fixtures/overlay-nudges.ts is left to its owner. * fix(preamble): progress notes on phase changes, not a [PROGRESS] cadence (s01 M2) Context Health told the model to periodically write a tagged [PROGRESS] summary. No code reads that tag; the line now says when to tell the user (finishing a phase or changing direction). Loop detection stays. W7a pin: test/terse-build.test.ts:103 pinned 'PROGRESS'; it now checks the default build emits a non-empty Context Health body (terse still emits ''). * fix(preamble): learnings review without incident archaeology (s01 M3) Drops the issue number, the 43-of-44 statistic and the ALWAYS caps from the Operational Self-Improvement step; keeps the rule that the review runs every time and that an empty result is stated explicitly. No W7a pins on the removed text. * docs(CLAUDE.md): fold 'Long-running tasks' into the detach section (s01 M4, CEO W4) The 'don't give up' section told agents to poll a plain background task with sleep 180 + TaskOutput, which the next section forbids for evals. Its one durable rule (keep checking until the run finishes, report progress at each check) now lives in the detach section's poll step, pointed at the gstack-detach EXIT sentinel, at normal volume. No tests pin the removed text. * fix(preamble): test-failure triage questions defer to the AskUserQuestion Format (s01 M5) The two quoted pseudo-briefs pinned a superseded question shape (RECOMMENDATION: Choose X, a completeness score on the recommendation, no D<N>/ELI10/Net). The triage step now gives the facts, the options with their completeness values, and the recommended option as data, and defers the shape to the Format section. Option labels that Step T4 and test/skill-validation.test.ts:2004-2016 depend on are verbatim. No W7a pins on the removed text. * fix(proactive): PROACTIVE=false means no suggestions, including 'want me to run /X?' (W5.1) The router forbade suggesting skills when PROACTIVE is false while the preamble told the model to ask 'want me to run it?'. Decision: false means never auto-invoke and never suggest, including by asking. The preamble line in generate-upgrade-check.ts now matches the router, and both quote the value as `false`, the way gstack-skill-start prints it. Restore with gstack-config set proactive true. W7a pin: test/gen-skill-docs.test.ts:4488 used the old quoted sentence as a preamble-order marker; it now finds the PROACTIVE-false rule with a quote-tolerant, case-insensitive pattern. * docs(ETHOS.md): correct the claim that ETHOS is injected into every preamble (W5.7) Nothing injects ETHOS.md. Preambles carry condensed principles (completeness, voice, search before building) and the Search Before Building section links to this file. Edit approved by Garry for this PR. * office-hours: fix stale refs, state-root path, profile query, SESSION_ID (s07 H1, H2, H3, M7, M10; s01 H1 office-hours note) - Phase 4.5 points at Founder Resources instead of the nonexistent Beat 3.5 (H1). - builder-journey.md is written to $GSTACK_STATE_ROOT, where it is opened (H2). - builder-profile context query reads developer-profile.json, the file the migration leaves behind; drop meaningless tail (H3). - Drop issue numbers from three headings (M7) and the MANDATORY/NOT optional markers on Phase 4 (M10). - Handoff telemetry uses the echoed SESSION_ID placeholder; $_SESSION_ID is never set in a fresh shell. Template-only commit: generated SKILL.md is expected red until the regeneration commit. * spec: plain Phase 3 gate, drop duplicates, dead telemetry and review IDs (s07 H4, M1, M2, M3, M4, M5, M6) - H4: Standard template heading no longer names nonexistent --bug/--feature/--refactor flags. - M1: Phase 3 read-code-first gate at normal volume, constraint and reason kept. - M2: drop the in-phase repeat of the read-first rule (Rules recap stays). - M3: drop the duplicate audit-sink paragraph. - M4: drop TTHW telemetry block and its never-set frontmatter keys. - M5/M6: drop plan-review finding IDs from Phase 5 headings and the /ship handoff. W7a pins: spec-template-invariants:314 (Mandatory/MUST) becomes a Phase 3 section check for the read-evidence-before-asking constraint; :203 matches 'raw spec must not be persisted' across line wraps so no duplicate paragraph is needed to satisfy it. Template-only commit: generated SKILL.md is expected red until the regeneration commit. * investigate: drop issue numbers from freeze-script comment (s07 M8) Template-only commit: generated SKILL.md is expected red until the regeneration commit. * qa: replace WTF point table with named signals and a plain stop rule (s07 M9) The self-regulation check keeps its cadence (every 5 fixes or after a revert), its signals (reverts, unrelated files, sprawl, long runs, low-severity tail), STOP-and-ask, and the 50-fix hard cap. The percentage table goes; the stop threshold (two reverts, or one unrelated-file edit) stops at least as early. W7a pins: qa-browser-preservation:220 drops 'WTF > 20%' and checks the signals case-insensitively; skill-validation:1250 checks the test-only exclusion rule instead of the heading name; carve-guards qa anchor 'WTF-LIKELIHOOD' becomes the '### 8f. Self-Regulation' heading. Template-only commit: generated SKILL.md is expected red until the regeneration commit. * design-html: match Pretext docs to the vendored bundle; fix cross-block server state (s08 H1, H2, H3, H4, H7, M6) - H1-H3: walkLineRanges, layoutNextLine and layoutWithLines signatures and return shapes now match design-html/vendor/pretext.js; patterns 2-4 rewritten. - H4: inline the ES-module bundle in <script type="module"> with page code in the same module; no window.Pretext global exists. - H7: remember the printed server URL and PID; later blocks restate them. - M6: drop the 2-3 line cap on the refinement summary. Template-only commit: generated SKILL.md is expected red until the regeneration commit. * make-pdf: drop nonexistent --no-syntax flag, trigger list and relative phrasing (s08 H5, M7, M9) Template-only commit: generated SKILL.md is expected red until the regeneration commit. * design-shotgun: DESIGN.md decides what variants vary; fix $SLUG; drop history (s08 H6, M1, M2, M3; W5.6) - H6: the office-hours lookup block evals gstack-slug before using $SLUG. - M1 + W5.6: with a DESIGN.md, variants keep its fonts and palette and vary layout and composition; without one they vary font, palette and layout. The swap-the-headline test and the 'Anti-convergence directive' heading (carve-guards anchor) stay. - M2: drop the Claude Code version pin; run_in_background: false and its reason stay. - M3: /tmp-then-cp rule and reason without the incident story. G1 (replace executor subagents) deferred to TODOS.md per plan. Template-only commit: generated SKILL.md is expected red until the regeneration commit. * design-review: plain identity line; scope 'never read source' to the audit (s08 M4, M10) M5 (risk-percentage stop conditions) is a UC2 gate and keeps its wording. Template-only commit: generated SKILL.md is expected red until the regeneration commit. * design-consultation: plain CLAUDE.md design-system snippet with its reason (s08 M8) Template-only commit: generated SKILL.md is expected red until the regeneration commit. * plan-tune: describe the never-ask hook truthfully; drop plan codes (s09 H8, H9, H10, M10; W4 plan-tune) W4: make the text true rather than change the hook. The consent copy and scope now say never-ask questions are auto-decided with gstack's recommendation by the question-preference hook (one-way doors still ask), and the profile itself never changes defaults. H10 removes the nonexistent --dismiss command. M10 strips cathedral/Layer/D-codes and keeps mechanisms. Template-only commit: generated SKILL.md is expected red until the regeneration commit. * context-save/restore: drop rename history; fix command-list branch rule (s09 H11, M1, M2, M3, M4, M5, M6) Template-only commit: generated SKILL.md is expected red until the regeneration commit. * retro: correct what the skill writes; drop word cap and archaeology (s09 H13, M7, M8, M9, M25) H13 and M7 touch neighbouring lines and were merged by hand in that order. Template-only commit: generated SKILL.md is expected red until the regeneration commit. * health: compute the composite in code; fix example weights; drop D6 codes (s09 H12, M21, M22) Template-only commit: generated SKILL.md is expected red until the regeneration commit. * gstack-upgrade: drop issue numbers and version history, keep rationale (s09 M20) Template-only commit: generated SKILL.md is expected red until the regeneration commit. * canary: replace the 30-second/don't-over-analyze rule with the goal (s09 M23) Template-only commit: generated SKILL.md is expected red until the regeneration commit. * benchmark: self-contained page discovery instead of a /canary reference (s09 M24) Template-only commit: generated SKILL.md is expected red until the regeneration commit. * codex: drop judge vocabulary and the maintainer known-bad-list note (s10 M1, M2) The synthesis line keeps its Recommendation: <action> because <reason> shape. M16 (consult-mode embed rule) is a UC2 gate and keeps its wording; the outside-voice prompt bodies sent to Codex are unchanged. Template-only commit: generated SKILL.md is expected red until the regeneration commit. * document-generate: true redaction-fence behavior; drop thoroughness booster (s10 H8, M3) Template-only commit: generated SKILL.md is expected red until the regeneration commit. * document-release: changelog sell test as three questions, not a 0-3 score (s10 M6) The threshold stays (fewer than two answered = needs attention, not replacement). M4/M5 (NEVER CLOBBER / NEVER BUMP) keep their wording; the integrator owns the eval-gated rewrite. W7a pin: workflow-excerpt:170 'Entries scoring <2 need attention, not replacement' becomes a case-insensitive check that weak entries get attention, not replacement. Template-only commit: generated SKILL.md is expected red until the regeneration commit. * ios-clean/fix/sync: match the generator's real header, package shape and regen command (s10 H2, H3, H4, H5, M9, M12) - H2: inventory greps the header the generator actually writes. - H4/H5: remove the local .package(path:) entry and DebugBridge* product deps; delete the generated DebugBridge/ and DebugBridgeGenerated/ dirs so the Phase 3 check can pass. - H3: regenerate accessors with /ios-sync (gstack-ios-qa-regen). - M12: ios-fix writes the regression with the project's own test runner. - M9: drop migration-relative sentence. ios-qa DEMO MODE (M8) is a UC2 gate and keeps its wording. Template-only commit: generated SKILL.md is expected red until the regeneration commit. * setup-deploy: drop User-invocable boilerplate; say default branch, not main (s10 M10, M11) Template-only commit: generated SKILL.md is expected red until the regeneration commit. * skillify: test staged skills directly; stop after Aside scrapes; drop roadmap notes (s10 H1, H6, H7, M14, M15) Template-only commit: generated SKILL.md is expected red until the regeneration commit. * W4: transcript ingest needs affirmative consent (recent|all) normalizeTranscriptConsent() in gstack-memory-ingest reads transcript_ingest_mode once per process. Only recent (90 days) and all (all history) are consent; an absent key, off, legacy gate letters, incremental and unknown values skip transcripts while other memory still syncs. The ingest's default source set drops transcript without consent; an explicit --sources list naming transcript overrides. gstack-gbrain-sync reads consent once at sync start and pins a non-consented run to an explicit source list, so a mid-run config change cannot add transcripts. It prints the pinned skip notice on every such run (even --quiet), records the normalized mode and skip reason in the memory stage, restages an interrupted import when the consent policy changed, passes --all-history on --full for mode all, and documents the default in --help. Tests: new gstack-gbrain-sync-transcript-mode.test.ts; memory-ingest fixtures seed consent; regression-2922's every-type case seeds consent. Findings: s09 H16 (enforce the consent choice in code). * W4: gstack-brain-sync holds staged transcript pages without consent Queued transcripts/ pages stay queued and on disk unless transcript_ingest_mode is recent or all; other classes still push. Test: brain-sync.test.ts push-filter case (absent, off, legacy A, then recent). * W4: gstack-config validates transcript_ingest_mode; set rejects empty and multi-line values transcript_ingest_mode accepts only recent|all|off and leaves the stored value unchanged otherwise. set rejects an empty value or one containing a newline for every key instead of truncating it. The config header documents the key; lookup_default keeps off. * setup-gbrain, sync-gbrain: fix stale facts and strip plan archaeology Applies s09 H1a, H1c (Mac-only wording; the installer supports Linux and Windows), H2 (smoke test has no delete step), H3 (five invocation modes), H4 (no CI grep test backs the telemetry claim), H7 (Step 4.5 does not exist; the prompt is Path 4 step 4d), M11, M12, M13, M15, M18, M19 (plan codes, issue numbers, version pins, rename story), M14 (restore-from-sync never shipped), M16 (draft self-dialogue in the Supabase steps), M17 (passed sunset date, manual merge into both sections). W7a: retires the setup-gbrain-bin-invocation-paths 'now persists staged transcripts' change-detector (t06 #17); the no-bare-invocation regex tests keep the contract. * W4: transcript consent prose in /setup-gbrain, /sync-gbrain and memory.md The Step 7.5 gate is rewritten as a consent question (manual merge of s09 H5, with H1b and H6): it checks gstack-config has, asks once with A) recent, B) all history, E) never, names Claude Code and Codex sessions from every repo-policy-allowed project and the destination brain, stores the mode value (never the letter), asks yes/no when no transcripts exist, never asks spawned or headless sessions, and drops the silent no-question bulk paths and the false skill-start-hook claim (s09 H5c). Path 4 no longer stores off on the user's behalf. /sync-gbrain gains Step 1.6 (ask when the key is absent or holds a legacy value). Step 10 and the sync verdict show the mode. setup-gbrain/memory.md gains #transcripts (values, sources, destination, override precedence, one-time restage, held staged pages, already-ingested pages stay). W7a: setup-gbrain-bin-invocation-paths drops the silent-bulk and preamble-hook pins (that prose is gone) for negative checks (no pre-answer --bulk, no skill-start claim), loosens the gstack-config pin (t06 #18) to the command without <choice>, and adds the DX 'gated on has' order check for both skills. * W5.2: /sync-gbrain is the only writer of the CLAUDE.md search-guidance block setup-gbrain's claude-md-persist section stops writing its own '## GBrain Search Guidance' block, which also removes the false 'auto-syncs on every gstack skill start' text (s09 H15; s09 H14 decided). Step 10 offers to run /sync-gbrain now and names it otherwise. Test sweep: only skill-e2e-sync-gbrain-readiness references the heading, and it checks the block /sync-gbrain writes, so no test changes. * E4: config-key reader tripwire in gstack-config-defaults.test.ts Every key in bin/gstack-config's DEFAULTS table must be read by code (gstack-config get/has <key>, a config-binary variable, a spawn argv, a config-reader call, or an anchored ^key: pattern in bin/, lib/, scripts/, setup or any .tmpl; wildcard keys by prefix) or appear in PROSE_ONLY_KEYS with a reason. Run on the current tree first: every key has a reader, so the seeded prose-only list is empty. Failure messages name the two fixes. A synthetic-tree case checks each reader form and that docs prose does not count. setup is scanned because timeline_stop_hook is read only there. * W4: /open-gstack-browser asks before replacing a live browse daemon Step 0 probes with BROWSE_NO_AUTOSTART=1 $B status (no daemon is booted by the probe). No live daemon: clear Chromium profile locks and run plain $B connect, which reaps orphans and refuses to replace a busy daemon. Already headed: connect reports it. Live headless daemon: AskUserQuestion, and only an explicit yes runs $B connect --force-restart; spawned or headless sessions leave it running and print the stop line with the resolved browse binary. The hand-rolled kill / kill -9 of the recorded PID and the browse.json deletion are gone. Supersedes s10 M13. Tests: new open-gstack-browser-liveness.test.ts (no kill of the recorded PID, status probe before connect, --force-restart only after the yes branch, profile-lock cleanup kept, spawned/headless stop line). The state-extraction tripwire now covers only the port snippet, since the pid snippet is gone. * fix(browse): untrusted-content warnings name both marker formats (s02 H5, s02 L2 / W7f) The /browse warning named only the --- UNTRUSTED EXTERNAL CONTENT --- envelope and the browser fallback only the ═══ UNTRUSTED WEB CONTENT ═══ one; $B prints both (commands.ts wrapUntrustedContent, content-security.ts ENVELOPE_BEGIN). Both surfaces now name both formats. W7f pin: test/aside-driver.test.ts:347-350 no longer bans the EXTERNAL marker; it reads both marker labels from browse/src/commands.ts and browse/src/content-security.ts and requires both in the fallback and warning. Negative control: reverting browse.ts turns the test red. Parity cap (test/helpers/carve-guards.ts): qa maxSizeRatio 1.103 -> 1.104 (measured 1.1035); the second marker adds bytes to every skill that renders the browser fallback. expected red until the regeneration commit (generated SKILL.md not committed) * fix(design): mockup board loop matches the daemon CLI (s02 H1, s02 H2, s02 H3) - H1: $D compare --serve publishes to the design daemon and exits; read BOARD_URL from stderr, wait with AskUserQuestion, then read feedback.json / feedback-pending.json. The fallback no longer names a $D serve command the step never runs. - H2: the reload POST uses the jq --arg form, so $_DESIGN_DIR expands (the single-quoted JSON sent the literal variable name). - H3: Content & Microcopy lists 11 items, not 8. No test pins the removed text. expected red until the regeneration commit * design: name the defaults to avoid in native design-direction prompts; plain path rule (s02 H4a, s02 H4b, s02 M9) - H4a/H4b: the design-consultation and design-sketch native subagent prompts now name the default looks to avoid (the three looks from the Hard Rules calibration plus the catalog entries the sibling outside-voice prompt already lists) and say to pick again if the first idea is one of them. - M9: 'CRITICAL PATH RULE' -> 'Path rule'; the rule and its reason stay. No test pins the changed text. Parity cap (test/helpers/carve-guards.ts): design-consultation maxSizeRatio 1.085 -> 1.092 (measured 1.0911). expected red until the regeneration commit * fix(outside-voice): preflight mode list no longer looks exhaustive (s02 M10) The preflight also prints under_codex and under_current_harness; not_authed exists only on the Codex path. 'every other mode skips them' covers all non-ready modes. No test pins the old line. expected red until the regeneration commit * outside-voice: drop booster sentences and plan-review decision IDs (s02 M1, s02 M7) - M1: native adversarial subagent prompt drops 'Be adversarial. Be thorough.'; the attacker framing, defect list and 'No compliments' output rule stay. - M7: doc-review headings drop the D3 / T3B plan-review decision IDs (D<N> also collides with AskUserQuestion brief numbering). Not changed: s02 M2 (outside adversarial prompt body sent to Codex/GPT: out of scope per plan) and s02 M3 (CODEX_BOUNDARY: UC2 gate keeps its wording). No test pins the removed text. expected red until the regeneration commit * confidence: drop issue IDs and the contributor-only design-doc pointer (s02 M4a, s02 M4b) - M4a: gate heading and FP-class intro lose '#1539' and the Django sprint measurement note; the gate rule and its four FP classes stay. - M4b: remove the pointer to ~/.gstack-dev/plans/1539-framework-aware-review.md, a contributor-local file that never exists where /plan-eng-review and /ship run. W7a pins (test/regression-1539-review-self-verify.test.ts): - :34 toMatch(/#1539/) removed (cosmetic issue-number pin; the gate-header check stays). - :64-67 'references the deferred design doc' replaced by a structural check that no .gstack-dev/plans/ path reaches the emitted prose. expected red until the regeneration commit * question-tuning: state why the summary is piped instead of citing #2024 (s02 M6) No test pins the resolver text (#2024 appears only in test names/comments). expected red until the regeneration commit * fix(testing): shared TEST_BOOTSTRAP undoes only owned changes (s03 H1, s03 H2, s03 H3, s03 M1) The shared {{TEST_BOOTSTRAP}} (/ship, /design-review) still told the agent to 'git checkout -- package.json package-lock.json', to 'revert all bootstrap changes', to 'delete silently' a failing first test, and to stage 'all bootstrap files'. The QA copy (qa/sections/test-bootstrap.md.tmpl) already says undo only owned changes, never blanket-checkout, never silently delete a valid red regression, and stop on unrelated staged edits. The shared copy now matches it. This removes destructive behavior (UC2: lands regardless of eval). W7g: test/qa-browser-preservation.test.ts gains a check that the shared copy (ship, design-review) has no 'git checkout --', no silent deletion, no blanket revert, and keeps the owned-change and staged-edits rules (case-insensitive). Negative control: the old testing.ts turns it red. Parity cap (test/helpers/carve-guards.ts): ship maxSizeRatio 1.404 -> 1.405 (measured 1.4044 at the branch tip, with the s03 M2/M3 wording). expected red until the regeneration commit * testing: coverage trace and test generation follow the value bar (s03 M2, s03 M3) - M2: 'Every branch in this diagram needs a test' / 'Each step in the journey needs a test' contradicted COVERAGE_GOAL ('Test count is not a goal') in the same rendered audit. Branches and journey steps now need coverage that would catch a regression; the value bar decides new test vs extension vs covered. - M3: 'Mock all external dependencies' -> the smallest native test, mocking only services unrelated to the behavior (matches the QA handoff in qa.ts and the audit's own E2E routing). No test pins the removed text. expected red until the regeneration commit * plan-gates: per-item confirmation states its reason, not an incident ID (s03 M4) 'VAS-449' meant nothing to the model and reached the user in the >5-items warning. The rule now gives the reason (a blanket confirmation lets the user click through without opening any file / lets unchecked items pass as verified). The per-item confirmation rule is unchanged. W7a pin: test/ship-plan-completion-invariants.test.ts:122 toMatch(/VAS-449/) removed (cosmetic incident-ID pin); the per-item rule and blanket-confirm ban checks on the same test stay. expected red until the regeneration commit * plan-gates, review-dashboard: terminal-report rules without trait claims or 'prior versions' narrative (s03 M5, s03 M7) - M5: exit gate drops 'will (correctly) reject it' and the 'Self-deception failure mode' aside; keeps the contract-violation sentence (pinned by test/gen-skill-docs.test.ts) and the body-prose-is-not-the-report rule. - M7: report-write step states the rule and its reason (delete and append at EOF so the report stays last) instead of the history of how it broke. No test pins the removed text. expected red until the regeneration commit * spec-review: default anti-shortcut clause without incident narrative (s03 M6) Drops 'the May 2026 transcript bug ... that's the bug, recognize it' and the caps; keeps the rule: each non-trivial finding goes through AskUserQuestion before it enters the plan, and only a zero-finding review skips asking. The four skill-specific branches are unchanged. W7a pin: test/skill-ceo-section-ordering.test.ts:868-873 pinned the SHA-256 of the default clause. It now checks, on every host, that the clause still says the plan cannot replace the interactive review, routes findings through AskUserQuestion, and lets only zero findings reach ExitPlanMode without asking (case-insensitive), and that the clause is host-independent. The old clause also passes; deleting the zero-findings rule turns it red. The DX hash pin is unchanged. expected red until the regeneration commit * constants: foreground-dispatch note in current-state terms at normal volume (s03 M8) Keeps every constraint (explicit run_in_background: false, Agent tool only, never inline or as a Skill, fallback only after a dispatched subagent fails) and the reason (fresh-context isolation); drops 'no longer', BACKGROUND/ONLY/ WRONG/FALLBACK caps. test/ship-control-flow.test.ts and run-in-background-guidance.test.ts check the placeholder and the explicit flag, not this prose. expected red until the regeneration commit * tasks-section: inline the effort ratios for every phase (s03 M9) The non-CEO/Eng branch said 'Effort uses the AI-compression table from CLAUDE.md', but at runtime CLAUDE.md is the user's project file; the table exists only in gstack's own repo. Every phase now renders the inline ratios the CEO/Eng branch already used. No test pins the removed text. expected red until the regeneration commit * hosts, utility: model-neutral Claude co-author trailer (s03 M10, s11 M10) The Claude host trailer and the resolver fallback (cursor, kiro, opencode, slate) signed commits as 'Claude Opus 4.7' whatever model ran. Both now read 'Co-Authored-By: Claude <noreply@anthropic.com>' so the trailer cannot go stale at the next model release (the s11 report offered this neutral form; s03 M10's hunk uses it). document-release's release body renders the same {{CO_AUTHOR_TRAILER}} and follows on regeneration. test/host-config.test.ts:589 only requires 'Claude' and stays green. Goldens move on regeneration (not committed). expected red until the regeneration commit * changelog workflow: cross-check covers user-facing changes, not every commit (s03 M11) 'Every commit must map to at least one bullet' contradicted the same block's voice rule (never mention contributor-facing details) and CLAUDE.md's entry rule (the diff vs main, not how the branch got there). Every user-facing change in the commit list must be represented; merges, version bumps and mid-branch fixes need no bullet. W7a pin: test/gen-skill-docs.test.ts:2038 no longer pins the old sentence; it checks the Cross-check step still compares against the step-2 commit list and scopes to user-facing changes (case-insensitive), without re-pinning the new sentence. expected red until the regeneration commit * plan-ceo-review, plan-eng-review: storage paths follow the state root (s04 F2, s04 F3) The CEO storage policy and the eng write policy named ~/.gstack/projects/ and ~/.gstack/analytics/, while the writers (tasks-section.ts, testing.ts, spec-review.ts) use $GSTACK_STATE_ROOT. When the state root is relocated the prose pointed at the wrong directory. W7a pin: test/plan-review-cases.test.ts:852 pinned the stale path; it now checks the discovery path is under $GSTACK_STATE_ROOT and that the hardcoded ~/.gstack/projects/{slug}/ is gone. expected red until the regeneration commit * plan-ceo-review: remove the handoff-note reader and cleanup for files nothing writes (s04 F6, s04 F7) CEO handoff notes (*-ceo-handoff-*.md) have not been written since v0.11.5.1; no template, resolver or bin script produces them. The reader cost a bash call on every CEO run, depended on $SLUG/$BRANCH from another shell, and looked under $GSTACK_STATE_ROOT where pre-state-root notes never lived. W7a pin: test/skill-ceo-section-ordering.test.ts:320 sliced up to the removed '## Handoff Note Cleanup' heading; it now slices to the next heading ('## Review Log') with the same assertions. Note: the ceo-mode-option / ceo-mode-prerequisite PTY cases fail under the image's Bun 1.3.14 with or without this change and pass under Bun 1.4.0. expected red until the regeneration commit * plan reviews: replace context-pressure triage with the full-completion rule (s04 F1; manual merge of s05 M2) plan-ceo-review, plan-design-review and plan-devex-review ranked sections 'under context pressure' ending in 'Everything else', which licensed dropping sections their own anti-skip rules require. plan-eng-review already replaced the same block with 'Complete every required stage ... do not preemptively warn'. All three now use that rule and name what may never be shortened (design: Step 0, Step 0.5 mockups unless the user opted out, Passes 1-7; devex: Step 0 with persona/empathy/benchmark/magical moment/TTHW, Passes 1-8). s04 F1 noted the same block in the s05 files; the design copy is a manual merge of s05 M2 (drops 'non-negotiable', which contradicted the user's explicit 'skip mockups' opt-out). No test pins the removed text. expected red until the regeneration commit * plan-ceo-review: shared-code guidance matches the eng review (s04 F4, s04 F5) 'DRY: flag repetition aggressively' and 'DRY violations. Be aggressive.' contradicted plan-eng-review's newer rule (require common behavior and improved reliability or net savings; similar-looking code alone is insufficient), so the two reviews gave the same plan opposite advice. Both CEO lines now follow the eng rule; Section 5 keeps the file:line citation. No test pins the removed text. expected red until the regeneration commit * plan reviews: normal-volume rules; eng sections report every finding (s04 F8, s04 F10, s04 F11) - F8: eng 'at most 8 findings' per section conflicted with 'never condense or skip' and left a 9th high-confidence finding nowhere to go; report every main-report finding, most severe first (confidence calibration still suppresses low-confidence ones). - F10: drop 'It is not optional.' (the anti-skip rule already covers Section 2). - F11: 'ALWAYS a smell' -> 'a smell'. No test pins the removed text. Two eng PTY cases fail under Bun 1.3.14 and pass under Bun 1.4.0 (CI pin). expected red until the regeneration commit * plan reviews: '## CRITICAL RULE — How to ask questions' -> '## How to ask questions' (s04 F9, s05 L3) The bodies are plain procedure; the caps label added nothing and competed with the CRITICAL GAP output label. Applied in plan-ceo-review, plan-design-review and plan-devex-review sections (s05 L3 promoted by the plan). W7a: test/devex-finding-fixture.test.ts:83-84 now finds the section by a heading regex ending in 'How to ask questions'; the skill-e2e-plan-ceo-plan-mode failure diagnosis names the new heading. Judge anchors NOT changed here (builder E moves them to structural anchors): skill-ceo-section-ordering.test.ts (old :938), workflow-excerpt.test.ts:109,296, skill-llm-eval.test.ts:638, workflow-judge-input.test.ts:366,373; the mirror in touchfiles.test.ts:219 also uses '## CRITICAL RULE'. These stay red until E's anchor commit lands. expected red until the regeneration commit * autoplan: phase drivers match the loaded review skills (s05 H1, s05 H2, s05 H3, s05 H4, s05 H5, s05 M5) - H1/H2: the skip list names the current headings ('Step 0: Detect platform and base branch', 'Design Outside Voices (independent)'); the old names never matched, risking a duplicate base-branch detection or outside-voice pass. - H3: the DX journey map is the 6-stage table from Step 0F, not 9 stages. - H4: the DX checklist names Step 0 'DX Investigation' and scores only after the evidence exists, as plan-devex-review requires. - H5 (manual merge): the eng test-plan artifact uses the eng skill's {user}-{branch}-eng-review-test-plan-{datetime}.md name under $GSTACK_STATE_ROOT/projects/$SLUG (consistent with s04 F3). - M5: the Decision Audit Trail separator has 7 columns to match its header. No test pins the removed text. Three autoplan PTY cases fail under Bun 1.3.14 and pass under Bun 1.4.0. expected red until the regeneration commit * plan-design-review: scope gate runs Step 0 before mockups (W5.4, s05 H6) The scope gate said 'audit → mockups → Step 0' while the body runs Step 0 (0A-0D) first and 0D announces 'I'll generate visual mockups next'. Per the W5.4 decision, the three gate phrases now read audit → Step 0 → Step 0.5 mockups. 'Reply with A, B, or C' is unchanged. W7a pins: - test/plan-scope-selection.test.ts:616 pinned the old order sentence; it now checks the order of the 'After resolution:' steps (preamble, base branch, audit, Step 0, mockups). Negative control: the old order turns it red. - test/gen-skill-docs.test.ts:4737 normalizer strips the design-only 'Then run the pre-review audit, ... against that plan.' sentence by pattern. expected red until the regeneration commit * plan-design-review: mockup default and retrospective at normal volume (s05 M1, s05 M3, s05 M4) - M1: 'YOUR PRIMARY TOOL' / 'The rule is simple ... Don't ask permission ... Mockups ARE the plan' -> generate mockups without asking when the plan has UI and the designer is available, with the reason; skip only under the Step 0.5 conditions (which include the user's opt-out). - M3: 'be MORE aggressive' on previously flagged areas -> check whether the earlier issue recurs or was only partly fixed and say so. - M4: drop the unverifiable 'Tier 2+ (15+ RPM)' rate-tier aside; keep the one-at-a-time rule and the /design-shotgun pointer. (s05 M2 landed with s04 F1.) No test pins the removed text; the remaining failing case is the plan-scope-selection PTY case that fails under Bun 1.3.14 and passes under Bun 1.4.0. expected red until the regeneration commit * plan-devex-review: DX TRIAGE keeps every pass and reports blockers only (W5.5, s05 H7) The Mode Quick Reference let TRIAGE skip the benchmark, the magical moment and passes 2/4-8, contradicting the anti-skip rule, the 0C target gate and the 'executed all 8 DX passes' self-check. Per the W5.5 decision the TRIAGE cells now read 'Target only' / 'Verify exists' / 'All 8, blockers only', matching the Rating Method's 'flag adoption blockers; skip nice-to-haves'. No test pins the removed cells. expected red until the regeneration commit * ship, review, land-and-deploy, landing-report: fix stale cross-references (s06 H1, s06 H2, s06 H3, s06 H4, s06 H5, s06 H8, s06 M6) - H1: TODOS-format cites /ship Step 14, not 5.5. - H2: the land readiness review is the checklist /ship applies in Step 9 (there is no Step 3.5). - H3: the Apple adapter names the no-credential-talk rule by location instead of 'line 14' (it renders at line 16). - H4: greptile triage diffs against origin/<base> from the caller's detected base, not origin/main. - H5: the land Important Rules recap matches the steps (4-minute CI rounds in Step 3; 30 seconds for merge readback and deploy status). - H8: landing-report calls the util once per bump level (four), and drops the unsupported 'cached by bun' claim. - M6: landing-report says what its base detection does instead of claiming it matches other skills. No test pins the removed text. expected red until the regeneration commit * fix(land-and-deploy): readiness gate uses the project's test command and the live eval store (s06 H6, s06 H7) - H6 (manual merge): TEST_COMMAND comes from CLAUDE.md or AGENTS.md; if neither documents one, ask the user instead of defaulting to 'bun test' (wrong for non-Bun projects and a bare suite run in gstack). The audit hunk's 'persist the answer to CLAUDE.md' write is not adopted: it adds a write the readiness gate never had. - H7: E2E and judge results are searched in the eval store the collector writes (~/.gstack/projects/<slug>/evals/ and its shards/*/ directories), then the legacy ~/.gstack-dev/evals/ fallback; the gate no longer reports 'no E2E tests run today' when results exist. test/state-root-ratchet.allowlist.json: allowlist the EVAL_DIR line with its reason (test/helpers/eval-store.ts writes under os.homedir()/.gstack, so the reader must use the same path, not $GSTACK_STATE_ROOT). Parity cap (test/helpers/carve-guards.ts): land-and-deploy maxSizeRatio 1.10 -> 1.108 (measured 1.1076 at the branch tip, including the W7f marker). expected red until the regeneration commit * ship: Step 9 Pass 1 defers to the checklist's critical categories (W5.3, s06 H9) /ship restated the checklist's Pass 1 as two of its five CRITICAL categories (missing Race Conditions, Shell Injection, Enum Completeness). Per the W5.3 decision it now names 'the checklist's Pass 1 categories', matching /review. No test pins the removed text. expected red until the regeneration commit * land-and-deploy: host-neutral post-merge branch example (s06 M5) The squash-merge cleanup example created 'codex/post-merge-pr-N' branches on every host. The example is now 'post-merge/pr-N', naming Codex Desktop's codex/ prefix as the host-specific case and keeping the detached-HEAD reason and the no-force-push rule. No test pins the removed text. expected red until the regeneration commit * ship: drop issue/incident IDs and the 'continue silently' suppressor (s06 M2, s06 M3, s06 M4, s06 M7) - M2/M3: '(#1946)' and '(#1079)' removed from the credential guard and REST fallback headings; the rules are unchanged. - M4: the audit-failure fallback states the reason (a skipped audit lets unverified plan items ship as done) instead of 'the failure shape that VAS-449 surfaced'. - M7: 'Continue silently — just note the counts briefly' -> report the pass counts in one line and continue to Step 6 (Step 16 cites these counts). Not changed: s06 M1, the Step 16 IRON LAW (UC2 gate keeps its wording). W7a pin: test/ship-plan-completion-invariants.test.ts:127 pinned the VAS-449 sentence; it now checks that the audit-failure fallback still forbids a silent fail-open (case-insensitive). Negative control: deleting that sentence turns it red. expected red until the regeneration commit * test: anchor plan-design excerpts on the question-procedure heading, not '## CRITICAL RULE' (W7a judge-anchor move; workflow-excerpt.test.ts:109,296) The end marker now accepts a RegExp. ASK_QUESTIONS_HEADING matches the heading with or without its 'CRITICAL RULE — ' prefix, so the excerpt is byte-identical on the current templates and survives the s04 F9 / s05 L3 rename. * test: plan-design judge-input case anchors on the question-procedure heading (W7a judge-anchor move; workflow-judge-input.test.ts:366,373) * test: plan-design workflow judge ends its slice at the question-procedure heading (W7a judge-anchor move; skill-llm-eval.test.ts:638) Judge input is byte-identical on the current templates; judge prompts and schemas are unchanged. * test: CEO governing-stage order anchors on the question-procedure heading (W7a judge-anchor move; skill-ceo-section-ordering.test.ts:938) * test: dedicated-tools overlay gates on correct output plus 20% fewer Bash calls (Eng W7 overlay predicate; replaces overlay-nudges.ts:213 taskCorrect) Every ON trial must pass the fixture's verify (already a valid-measurement requirement) and lowerIsBetter20Pct must hold; when the OFF median is 0, every ON trial must also be 0. assessOverlayArms enforces both through a new fixture.gate. Overlay contract bumps to v3 so v2 records are never reinterpreted. overlay-measurement gains rows for correct+worse (fails), 20%+incorrect (fails) and the zero baseline (passes only at 0). The prose comment follows the s01 M1 claude.md wording. * test: document-release E2E stops coaching the rules it measures (W7b; UC2 gate eval for NEVER CLOBBER / NEVER BUMP) Drops the IMPORTANT block at skill-e2e-workflow.test.ts:76-83, including 'auto-approve everything' and the CHANGELOG/VERSION instructions; keeps only the environment facts (non-interactive, no remote). Asserts the outcome: the original CHANGELOG entries remain, VERSION still reads 1.1.1, no commit after the fixture head touches VERSION, and README mentions Feature C. * test: routing E2E uses the routing instruction gstack ships (W7b routing fixture; skill-routing-e2e.test.ts:113) readShippedSkillRouting() parses the '## Skill routing' section from the routing-injection heredoc in bin/gstack-skill-start at test time. The journey fixture now carries that instruction instead of 'ALWAYS invoke … FIRST action. Do NOT answer directly', and still withholds the per-skill rule list so a regressed description can fail. bin/gstack-skill-start and the helper join the journey, context-skills and skillify touchfiles. A free check catches heredoc drift. Runs on unchanged templates set the new baseline. * test: context-skills E2E routes with the shipped ## Skill routing section (W7b routing fixture) Replaces the shouted 'ALWAYS invoke it … FIRST action' fixture and its hand-written context-save/restore rules with the section gstack appends to CLAUDE.md, which already routes save/resume to those skills. * test: skillify E2E stops scripting the skill and routes with the shipped section (W7b skillify prompt + routing fixture; W7d skillify narration ban) - CLAUDE.md fixture: the shipped ## Skill routing section replaces 'ALWAYS invoke it via the Skill tool as your FIRST action' and its hand-written rules. - scrape-match-path: prompt is 'Run /scrape latest hacker news stories'; the 'You MUST follow … 1. Run skill list … Do NOT enter the prototype phase' script is gone. Asserts the outcome: the bundled skill ran, no goto prototyping, no new skill or skillify staging written. Listing is logged. - scrape-prototype-path: drops the five-step script and the self-fulfilling 'Suggest /skillify'; keeps the user's JSON shape request. - skillify-provenance-refusal: prompt no longer dictates the refusal. - Narration grader moves to helpers/skill-body-narration.ts: line-start 'I '/'I'll '/'Let me ' plus mid-sentence 'let me <verb>', so 'let me know' is legal. Stored known-good/known-bad bodies show it still rejects every known-bad case the old /Let me /i ban caught. * test: land-and-deploy E2Es state environment facts instead of scripting the skill (W7b deploy prompts) The workflow, first-run and review-gate prompts drop the 'IMPORTANT … simulate: 1. Detect … 2. Infer … 3. Note …' scripts and the answers they supplied (platform, app, URL, merge method, 'Eng Review should be NOT RUN'). They keep the facts the fixture cannot provide (no remote, no PR, gh/fly unavailable, gstack-review-read output, report directory). Assertions now check the outcome: the artifacts name Fly and test-app, and the readiness report records the missing review. Canary, benchmark and setup-deploy prompts are unchanged. * test: ship triage asserts each failure's in-branch/pre-existing label (W7b ship triage) The old check passed if the words 'in-branch', 'pre-existing', 'math' and 'string' appeared anywhere in the final message, in any pairing. The prompt now asks for a closing JSON map; helpers/ship-triage-labels.ts reads it (or unambiguous per-failure lines) and the test requires truncate/string -> in-branch and divide/math -> pre-existing, plus a Bash call that ran the suite. Stored outputs show swapped, words-only and one-label runs fail. Drops the untyped recordE2E extras (typecheck baseline shrinks by one). * test: design-review-fix asserts a fixed design issue, not only the Aside ritual (W7b design-review-fix) Keeps the engine-routing checks (Aside driven, retired binary unused) and adds the outcome: design-audit.md exists, names a seeded defect, and index.html or style.css differs from the initial fixture commit. The style(design) commit prefix is not required. This case still cannot gate the design-review stop-condition rewrite (it self-skips without Aside and caps fixes in its prompt), per the Eng item. * test: CEO HOLD preservation grader checks the decision, not its phrasing (W7d CEO mode-routing regex judge, ceo-mode-option.ts:410-440) Drops the exact 'Keep <x> in scope' / 'Defer <x> to TODOS' labels, the 'D<n> — Keep … in scope, or defer' title, the '<plan>.md lists' phrase and the 2-of-5 keyword quota. Keeps the evidence bindings (native answer, session, timestamps, source read, mode context, later withdrawal) and now requires: one keep option and one defer option, the answer selects keep, a word of the kept label names a listed plan requirement, no expansion language, and an ELI10 + Stakes rationale of at least 20 words (so a bare mode label still fails). Stored captures: both retained known-good runs pass; every existing known-bad mutation still fails; four rewordings the old grader rejected now pass; three new known-bad cases fail. The Net/Note single-brief checks (t02 #3) are unchanged: the 'second sentence after Net' row adds scope ('Also add shared views'), so it stays a known-bad. * test: docsync observer accepts harmless read wrappers (W7d docsync observer) docsCommandAllowed now unwraps, on read-only commands only (pwd, ls, cat, stat, sha256sum, Git reads): a leading 'cd <fixture repo> &&', '2>/dev/null', a trailing '|| true', '--no-pager', '-C <fixture repo>' and '-c' with core.pager=cat / core.quotepath / color.* settings. Lifecycle and script calls stay literal so their failures cannot be suppressed. Writes, other repos, --git-dir/--work-tree, config that can execute code, real composition and redirects stay rejected. Stored commands (fixtures/docsync-observer-commands.json): 11 known-good read forms, which the old observer rejected, now pass; all 17 known-bad forms still fail under the new and old observers. docsync-command-grammar moves its three harmless rows to an accept test and keeps unsafe variants of them as rejects. * test: AUQ matrix fails only on the format fields software reads (W7d AUQ matrix emoji check) auqMachineFormatProblems() fails a first-question run when the Recommendation: line is missing or empty, or when the brief does not label exactly one option (recommended); recommendation substance >= 4 is unchanged. ELI10, Pros / cons, ✅/❌ and Net: are still scored and logged but no longer fail a paid case. scoreAuqFormat and the consistency suite are unchanged. Stored briefs: three known-good (including one without emoji or Net) pass; four known-bad (no or empty Recommendation, zero or two (recommended)) fail. * test: coverage audit grades a closing tested/untested summary before the diagram grammar (W7d coverage-audit-evidence) The diagram grammar grew through four waves of capture patches to accept correct-but-different diagrams. The E2E prompt now asks for one closing JSON line {"tested": [...], "untested": [...]}; coverageAuditVerdict passes the outcome when processPayment is only in tested and refundPayment only in untested (last summary wins; quoted or example summaries ignored). The legacy grammar stays as a fallback, so every stored capture keeps its verdict (all existing rows unchanged). Read evidence and capture success are still required. Stored summaries: three known-good (which the old grader rejected) pass; seven known-bad fail. * test: disabled outside-plan grader reads the run's own coverage self-report (W7d disabled-plan-review-evidence) The false-completion oracle kept being patched to tell historical review-log mentions from current claims. The E2E prompt now asks for a closing JSON line {"outside_review_this_run": ...}. When present, the coverage claim is that report ('completed' fails) plus any undenied 'both reviewers agree'; 'disabled' also satisfies attribution. Runs without it keep the existing prose oracle, so all stored captures and mutation rows keep their verdicts. Dispatch, CLI execution, preflight and persisted-disabled checks are unchanged. Stored outputs: three known-good pass (the old grader rejected the table form); four known-bad fail. * test: investigate boundary grader checks the verified fix, not one Edit and one verify (W7d investigate exactly-one ritual) Completion now needs at least one allowed Edit, the correction in place, at least one verifier run whose final status is 0, and no edit after the final verification. The ending-error case still requires a single verifier run (status 69), because that fixture's error tells the actor to stop without retrying. Ownership acquisition/release checks are unchanged. New free protocol controls: a passing re-verification passes (the old grader failed it); a failing final re-verification and a retry after the ending error both fail, as they did before. * test: CEO split-overflow call floor is two, the minimum for five options at four per call (W7d split-overflow 4-call floor) The regression is a candidate silently dropped to fit the four-option cap. The scope validator already requires an offered Include/Defer/Cut disposition for all five candidates; the extra N-1 call floor failed agents that batch compatible candidates, which the test header calls legitimate. FLOOR now comes from CEO_SPLIT_CALL_FLOOR = 2. Stored shapes (ceo-split-floor.test.ts): five sequential, 2-call and 3-call batches pass; a dropped candidate fails with 'missing target decisions'. The registration controls keep their verdicts; the 3-call plan_ready scenario still fails, now on missing decisions. * test: shared-libs PR coverage checks the stated page budget, not per-PR ceilings from one run (W7d shared-libs per-endpoint page caps) prCoverageRequestViolations keeps the skill's stated older-open-PR budget (five metadata pages, fifty file-list pages plus recent PR 7) and the coverage outcome (PR 42's file list read from page 1 through page 2). It drops the PR 42 three/four-page and single-first-page ceilings, which were tuned to one observed capture with a truncated first view. The judge criteria are unchanged. Stored endpoint lists: three known-good (including a re-read first page the old ceilings rejected) pass; four known-bad plus an over-budget file-list run fail. incompleteFirstFileView is no longer used by the paid case. * test: test-value review accepts any caller search, not only the literal 'git grep' (W7d literal git grep in test-value) recordsNonTestCallerSearch keeps the value-card contract (non_test_callers recorded) and accepts git grep, rg, grep or the Grep tool as the search. Severity checks and the golden exclusion are unchanged. Stored evidence: four known-good (three the old check rejected) pass; three known-bad (no search, no caller count, prose only) fail. * test: plan-format accepts any statement that kind-differentiated options are not comparable on coverage (W7d 'options differ in kind' phrase) The outcome, no fabricated Completeness: N/10, stays asserted. The required note now matches any brief wording of the same fact (KIND_NOTE_RE in helpers/plan-format-kind-note.ts). The format-compliance suite that pins the declared kind-note string is unchanged. Stored lines: four known-good pass, three known-bad (a completeness score, a recommendation, 'kind to the user') fail. * test: plan-mode smokes check the targeted plan, not the scope-gate announcement, and reject plan-file ## Decisions (W7d exact scope-gate line; W7g plan-mode ## Decisions) - Seeded eng/design plan-mode cases keep 'no scope menu' and replace the exact 'Scope gate: plan mode — auto-selected B' requirement with seededPlanTargeted(): the announcement or native seeded-plan selection, or seed-only plan names appearing in the review output after the slash command (trackTokens). The announcement is logged. - The AskUserQuestion format forbids writing a decision to the plan file as a substitute for asking. assertNoPlanFileDecisions() fails any plan_ready run whose plan carries ## Decisions (eng, design, devex, office-hours auto-mode). The AUQ-blocked cases (eng seeded, devex, office-hours) now require outcome 'asked' (AskUserQuestion variant or prose fallback). - plan-mode-evidence registration controls keep their verdicts; the missing-decisions control now fails on 'without a question'. - plan-mode-targeting.test.ts stores known-good (announcement; paraphrase plus seed content) and known-bad (neither; an untracked token) observations and plan files with and without ## Decisions. * test: plan-design judge selection check anchors on the question-procedure heading (W7a judge-anchor move; touchfiles.test.ts:219) Same structural anchor as the other judge-anchor moves; selects the same text on the current templates and after the '## How to ask questions' rename. * test: CEO plan-mode failure message names the current rule, not the '## CRITICAL RULE' heading (t13 F20) * test: browse reference judge gates on its stated floors; the baseline comparison is recorded, not a ratchet (W7d browse judge baseline ratchet; t08 F7) expect(regressions).toEqual([]) compared a noisy three-sample mean against eval-baselines.json (clarity 4), silently raising the stated clarity floor of 3. The comparison stays in judge_reasoning; pass and assertions use BROWSE_JUDGE_FLOORS (clarity 3, completeness 4, actionability 4). Judge prompt and schema are unchanged. Stored panel means: three known-good (two the ratchet rejected) pass; three below-floor panels fail. * test: eval-kinds drops the exact 22 behavior / 25 judge census (W7d exact count in eval-kinds; t12 F6) The kind contract is already asserted: every live case has one kind, kinds are rule/behavior/judge, every LLM judge is judge-kind, every behavior case has a literal registration and a BEHAVIOR_WHY, and the named contract-shaped cases stay rule. The census count only broke on adding or retiring a case. * test: plan-eng artifact case binds to the hermetic state root and requires the artifact; report case drops its shouted requirement (W7g plan-artifact fixture binding; W7g skill-e2e-plan.test.ts:479,720) - plan-eng-review-artifact: actor, observer and cleanup use one isolated GSTACK_HOME (the hermetic run's, or a seeded temporary one when hermetic mode is off) and the slug gstack-slug resolves for the fixture, instead of os.homedir()/.gstack/projects/test-project. A guard refuses a state root under the real home, and cleanup removes only the fixture's project directory. The 'IMPORTANT … you MUST write the test-plan artifact' line is replaced by the environment fact (state root and slug). The soft warning becomes an assertion: exactly one new *eng-review-test-plan-*.md about the reviewed dashboard change. - plan-review-report: removes 'CRITICAL REQUIREMENT … MOST IMPORTANT deliverable' and the restated report contract; keeps 'plan.md is the plan file'. The existing assertions (report present, last, rows, unresolved status) now measure the skill's own report prose. * test: session-runner-tools checks harness prompt properties, not a byte-for-byte copy (W7e session-runner-tools.test.ts:544; t09 F7, F8) The ship capture prompt test asserts its purpose (no CEO-only writing guidance) plus the functional rules: one allowed skill path, AskUserQuestion unavailable, the section Read rule, no git/gh/mutation, and the REPORT.md path. The two 'MUST actually Read' pins match the Read rule case-insensitively. Negative control: dropping the no-mutation rule from the harness prompt turns the test red. * test: section-capture native tools checks harness prompt properties, not a copied golden (W7e section-capture-native-tools.test.ts:467; t04 F4) Asserts the absolute skill path is the only SKILL.md named, the scenario, AskUserQuestion unavailable, the section Read rule (case-insensitive, also at :308), no git/gh/mutation, and the REPORT.md path. argv/tool-list checks are unchanged. Negative control: dropping the no-mutation rule turns it red. * test: office-hours review-preservation judge test keeps its schema and untrusted-data checks, not its wording (W7e office-hours-completion.test.ts:416-429; t09 F10) Drops 13 phrase pins on the judge prompt. Kept: both inputs carried as JSON, the response schema (wire format), and the separate untrusted-DATA test. The validator behavior tests already use stub judges. Negative control: changing the schema string in the prompt builder turns the test red. * test: docsync lifecycle interface drops pins on its own helper prompt (W7e docsync-lifecycle-interface.test.ts; t02 #17) docsNativeInterface is the test helper's own prompt, so its sentence pins only checked that the helper says what it says. Kept: owned skill path, the two extracted lifecycle commands (exact), the scripts-list interpolation, the repo path and Git read examples, and every docsCommandAllowed / docsToolFailures behavior check that enforces the interface. * test: shared-libs revalidation prompt keeps its machine-shaped checks, not ~69 phrase pins (W7e shared-libs-revalidation-prompt; t11 #3, #8; t05 F17) reviewRevalidationPrompt and reviewPrompt are test-owned harness prompts (non-test callers: 0); the paid shared-libs E2Es measure whether they work. Kept: the three exact receipt commands, base-prompt prefix and resumed suffix identity, branch selection (actor / default / resumed coverage), the state path and turn-budget interpolations, read-record-before-diff and first-response-before-start ordering, no embedded token, no supplied Skip answer, reusable:true before reusable:false, the captured R59 stage boundaries in the exclusion list, asset roots and interfaces, and the stale step-6 reference ban. The review template's Step 4.7/4.8 completion rule is matched by step number on one line, not by sentence. Negative control: reordering the diff-read instruction turns the test red. * test: plan-design SDK fixture pins its harness prompt once, by ordered properties (W7e plan-design-sdk-fixture.test.ts:91-120; t01 F13) The prompt was pinned three ways (sha256, ~20 sentences, an order check). Kept: the skill and lazy-section paths, the plan path, the ordered read -> review -> edit -> Write -> read-back -> summary steps, and the no-browsing rule (case-insensitive). Dropped the hash and sentence pins. Negative control: removing the read-back step turns it red. * docs: overlay benchmark contract v3 (dedicated-tools gate = correct output + 20% fewer Bash) * test: dedicated-tools overlay case pinned to claude-opus-5-5 (E2) * chore: regenerate SKILL.md, goldens and context-budget fixture for the Opus 5.5 prompt cleanup * document-release: CHANGELOG-preservation and VERSION-ask rules at normal volume (s10 M4, M5; UC2, eval-gated) * chore: regenerate document-release * Revert "test: dedicated-tools overlay case pinned to claude-opus-5-5 (E2)" This reverts commit |

v1.86.0.0 feat: route outside reviews by harness (#2850)
* feat: add a restricted and supervised Claude Code runner Preserve configured authentication and models while enforcing tool access, strict completion JSON, bounded output and process cleanup. Cover argv, failure handling, session metadata and Windows process containment. * feat: route outside reviews by harness and migrate wrapper installs Use Claude Code from Codex and Codex from other supported hosts, with shared invocation rendering, positive gate validation and per-phase provenance. Rename /claude to /claude-code, repair managed shared and copied installations safely, and generate native Kiro skills. Add installed-workflow, failure-injection and live cross-harness regression coverage. * test: recognize CEO mode labels without terminal spacing The paid workflow rendered SCOPEEXPANSION at option 4, but its driver required a literal space. Match the leading mode title without cursor-spacing artifacts and ignore adjacent preview text. Preserve missing-target failures and downstream posture assertions. * test: isolate plan-count fixtures before starting review workflows Seed the complete test plan in a private git repository before launching Claude, so a bare slash command cannot review the live workspace while a delayed fixture message remains queued. Preserve count thresholds, parsers and budgets. Add initial-context and installed-discovery tests, and retain startup/terminal diagnostics on failed evaluations. * test: stabilize review fixtures and Claude eval startup Preserve source boundaries in workflow judge inputs, isolate CEO mode plans, and wait for interactive trust input readiness. Keep startup failure evidence and retain existing models, budgets, and assertions. Co-Authored-By: OpenAI Codex <noreply@openai.com> * test: classify collapsed review modes and isolate seeded findings Keep review questions out of the setup count when terminal cursor positioning removes spaces. State existing webhook safeguards so the five-finding control measures its seeded defects without accidental extra security and concurrency gaps. Preserve question bands and the paired control. Co-Authored-By: OpenAI Codex <noreply@openai.com> * test: isolate browser daemon state across free shards Co-Authored-By: OpenAI Codex <noreply@openai.com> * test: stabilize native review counting and interactive navigation Co-Authored-By: OpenAI Codex <noreply@openai.com> * chore: prepare v1.82.0.0 release Co-Authored-By: OpenAI Codex <noreply@openai.com> * fix: eliminate browser and process-cleanup test flakes Pin every CI surface to Bun 1.4.0 to avoid extra-stdio finalizers closing reused live sockets. Add an isolated GC/listener regression that fails on Bun 1.3.13, and prevent coordinated rollback to an affected CI runtime. Check renderer cleanup against the render's own staging directory so concurrent renders cannot invalidate the assertion. Make the no-pgrep process-tree walk tolerate disappearing /proc entries, and synchronize its test fixture through child readiness and pipe EOF instead of sleeps. Validation: 9,157 passed, 31 skipped, zero failures across 556 files with retries disabled. Build, all-host generation freshness, and skill checks passed. Compile native fake CLIs on Windows and synchronize pipe holder readiness, with cleanup retained when assertions fail. Assemble synthetic credential fixtures at runtime so the added-line scan keeps enforcing the same gate without flagging its own rejection controls. Discover generated skills directly for the empty-find regression check, avoiding a recursive scan through saved evaluation artifacts and dependencies. * fix: preserve source renders on Windows Compare canonical generator paths using native separators so an output sidecar pointing at the source cannot overwrite its skill or metadata. Keep the regression fixture isolated from the real checkout and expose freshness diagnostics before asserting subprocess status. Detach Windows drain-test pipe holders from the fake provider's automatic child cleanup while preserving the enclosing runner job and its assertions. * fix: clarify outside review fallback and CEO decisions Render one applicable own-harness fallback path and retain native review, disabled policy, and missing-coverage semantics. Align report field names and mode labels, and make the existing per-cut scope approval explicit. Regenerate skill outputs and keep the workflow judge's model, thresholds, and retry policy unchanged. * chore: move release to free version slot (v1.86.0.0) PR #2852 now claims v1.85.0.0. Align the release metadata and rename migration so upgrades from that version still receive it. v1.81.0.0 feat: Aside is the browser gstack drives first; every browsing skill, the PDF/diagram renderer, and web research; the bundled browser stays the automatic fallback (#2810)
* feat(aside): browser-driver contract, cookbook, research and fallback resolvers
{{ASIDE_SETUP}} (readiness probe + ten rules for driving the user's real browser), {{ASIDE_COOKBOOK}} (script shapes verified live against Aside CLI 1.26: one flow per aside repl script, CDP console hook before navigation, evidence lines, session-directory artifact handoff, GSTACK_STEP_OK sentinel), {{ASIDE_RESEARCH}} (research through aside exec, WebSearch when Aside is absent, knowledge otherwise) and {{BROWSE_FALLBACK}} (the fifteen-row Aside-step to $B-command table plus the rules that differ, so every browsing skill keeps working on gstack's own headless browser). test/aside-driver.test.ts pins the sentences and asserts every browsing skill carries the Aside block followed by the fallback; test/helpers/aside-available.ts is the shared live-Aside probe.
Co-Authored-By: Claude Fable 5.1 <noreply@anthropic.com>
* feat(render): Aside-first local-HTML renderer with the bundled browser as fallback
lib/aside-render.ts serves the HTML's directory on loopback (Aside refuses file:// URLs), opens it with waitUntil load, prints through CDP Page.printToPDF so tagged output, outlines, header/footer templates and page numbers survive, emulates device metrics for sized screenshots, and writes in-page evaluations to files; when Aside is absent it runs the same spec through the browse daemon (newtab, load, js, pdf, screenshot, closetab) and reports ENGINE=aside|browse. bin/gstack-render.ts is the CLI skill templates call. lib/claude-bin.ts and lib/error-handling.ts become the canonical copies (browse/src re-exports them).
Co-Authored-By: Claude Fable 5.1 <noreply@anthropic.com>
* refactor(browse): /browse drives Aside first, with the $B reference behind the fallback
Contract, cookbook, mode choice (aside repl by default, aside exec for reading), report format, the fallback section, and the full command reference carved on demand.
Co-Authored-By: Claude Fable 5.1 <noreply@anthropic.com>
* refactor(qa): /qa and /qa-only drive Aside, fall back to $B
QA_METHODOLOGY runs every phase as Aside scripts (orient, explore, document, re-test, mobile viewport via CDP emulation, links via HEAD fetch); the authenticate phase is 'you are already signed in'; a 13th rule requires consent before mutating actions on non-local targets; the fallback section translates each step onto $B. The qa E2E tests run on whichever engine is present.
Co-Authored-By: Claude Fable 5.1 <noreply@anthropic.com>
* refactor(design): design-review, design-consultation, design-shotgun, plan-design-review, design-html drive Aside
Design-system extraction is one script printing FONTS/COLORS/HEADINGS/TOUCH_TARGETS/NAV; competitor research confirms the exact URLs before opening them in the real browser and runs on the bundled browser when Aside is absent; design-html's viewport screenshots, sketches and comparison boards render through gstack-render.
Co-Authored-By: Claude Fable 5.1 <noreply@anthropic.com>
* refactor(deploy): benchmark, canary, land-and-deploy Step 7, devex-review drive Aside
One aside repl script per page prints NAV/PAINT/LCP/RESOURCES/SCRIPTS/CSS/SUMMARY (benchmark), CONSOLE_ERRORS/NAV/TEXT + screenshot (canary, re-run every 60s), and the post-deploy check reads responseStatus from the navigation entry; each carries the $B fallback.
Co-Authored-By: Claude Fable 5.1 <noreply@anthropic.com>
* feat(third-party-actions): Aside is the recommended driver; gstack's visible browser stays the fallback
The readiness probe is lifted from {{ASIDE_SETUP}} at gen time (byte-identity pinned) and rule 3 points at browse/SKILL.md for how to drive; the consent question offers Aside first and gstack's own visible browser (handoff/resume for sign-in) as the fallback, as v1.72 framed it.
Co-Authored-By: Claude Fable 5.1 <noreply@anthropic.com>
* refactor(scrape): /scrape reads pages through Aside; the browser-skills runtime rides the fallback
Look-then-extract scripts build the JSON inside the page and print it between JSON_START/JSON_END; aside exec for fuzzy intents; on the $B fallback the browser-skills match/prototype flow and /skillify apply as before.
Co-Authored-By: Claude Fable 5.1 <noreply@anthropic.com>
* refactor(make-pdf): print through Aside first, the bundled browser otherwise
asideClient.ts replaces the direct $B client with one render() call per PDF (the exact option mapping the browse pdf command had: paper, margins, header/footer/page numbers, tagged, outline, printBackground, preferCSSPageSize, Paged.js wait); the diagram pre-pass, oversized-image downscale and DOCX rasters each run as one render script with per-fence try/catch; exit 4 now means no browser is available and names both remedies; $P setup reports which engine it found. The e2e gates run on whichever engine is present, so the Linux lane exercises the fallback.
Co-Authored-By: Claude Fable 5.1 <noreply@anthropic.com>
* refactor(diagram): the triplet is one gstack-render call
SVG, PNG and excalidraw from one invocation over the content-addressed bundle staged under /tmp/gstack-render; every diagram type gets an excalidraw export; gstack-render picks the engine and prints ENGINE=; the diagram E2E gates on either engine.
Co-Authored-By: Claude Fable 5.1 <noreply@anthropic.com>
* feat(research): web research runs in Aside first, WebSearch second
The planning, review, design, security and investigate skills research through {{ASIDE_RESEARCH}}; WebSearch stays in allowed-tools as the fallback; testing.ts's bootstrap step follows; skeleton ceilings ratcheted for the research block.
Co-Authored-By: Claude Fable 5.1 <noreply@anthropic.com>
* feat(setup,gen-skill-docs): prune renders of skills that no longer exist
setup gains _prune_stale_generated for every host tree and the doc generator removes gstack-* output dirs it did not write, so a skill removed from the source tree can never linger in an install.
Co-Authored-By: Claude Fable 5.1 <noreply@anthropic.com>
* test: registries, budgets and suite reconciled for Aside-first with the $B fallback
Touchfiles + E2E tiers gain the Aside keys, coverage matrix and eval baselines updated, size budget re-baselined to parity-baseline-v1.80.0.0.json (the contract plus fallback ride in every browsing skill), parity ceilings ratcheted with measured values, LLM-judge prompts and the E2E fixtures speak Aside-first, browse-fallback.
Co-Authored-By: Claude Fable 5.1 <noreply@anthropic.com>
* docs: Aside first, gstack browser fallback
README, BROWSER.md, docs/, CONTRIBUTING, CLAUDE.md, ARCHITECTURE, AGENTS.md, TODOS and the root router describe the one product story: Aside is the browser gstack drives first; the bundled headless browser is the automatic fallback (Linux, Windows, app closed) where cookie import, GStack Browser, pair-agent and browser-skills still apply.
Co-Authored-By: Claude Fable 5.1 <noreply@anthropic.com>
* chore: regenerate SKILL.md docs, llms.txt, agents digest, ship goldens, context-budget fixture
bun run gen:skill-docs over the templates; goldens re-rendered; context-budget ceilings recaptured.
Co-Authored-By: Claude Fable 5.1 <noreply@anthropic.com>
* v1.80.0.0: Aside is the browser gstack drives first; the bundled browser is the fallback
MINOR: new capability across ten skills, the renderer and research; nothing removed. CHANGELOG release summary + itemized changes; VERSION 1.80.0.0; package.json 1.80.0.
Co-Authored-By: Claude Fable 5.1 <noreply@anthropic.com>
* docs(todos): file non-Claude host ownership-gate and version-heading pin follow-ups
Two follow-ups from the /plan-ceo-review + /plan-eng-review pass on merging
PR #2804 with main's v1.80.0.0 ownership gate: bring the Codex/Factory/
OpenCode/Cursor/Kiro copy loops and the stale-render prune under the
.gstack-owned marker rule, and a free test pinning that the CHANGELOG top
heading equals VERSION (the collision that git cannot see).
Co-Authored-By: Claude Fable 5.1 <noreply@anthropic.com>
* fix: pre-landing review fixes for the Aside-first branch
Review army + adversarial passes (Claude and Codex) on the merged branch:
setup
- _prune_stale_generated scans the host dirs too (the generator already
removed the render before setup ran, so the host branch was dead), skips
symlinks in the render tree (rm -rf on a slash-terminated link empties its
target), removes a host symlink only when it resolves into gstack, cleans a
bannered real dir through _cleanup_weak_dir, recognizes frontmatter-renamed
skills, and logs through log. The always-run codex render passes every host
dir that may link to it.
- NEEDS_BUILD checks all three binaries (with $_EXE) and lib/ sources; the
browser hint and the bootstrap summary honor GSTACK_SKIP_ASIDE, treat a
requested skip as a request, and derive one skill list.
lib/aside-render.ts + bin/gstack-render.ts
- The loopback server carries a per-render secret path, checks containment on
the real path (symlink escapes are 403), and rejects malformed encoding.
- Inline eval results are one base64 line, so page text cannot forge
ASIDE_DIR= or the sentinel; the last ASIDE_DIR wins.
- runProc escalates SIGTERM to SIGKILL, bounds every wait, and clears every
timer (an uncleared one kept gstack-render alive after printing OK).
- renderTmpDir refuses a shared /tmp name owned by someone else; the work dir
and server are created inside try; goto's budget follows the render budget.
- probeAside classifies a present-but-failing CLI as ASIDE_NOT_RUNNING like
the skills' bash probe; render() retries on gstack's own browser when Aside
could not start or its private CDP bridge is gone (never on a page error
or a timeout of a running script); the CLI reports the engine that actually
rendered, exits 0 on --help, rejects non-numeric flags, documents
--wait-timeout, fences EVAL/PAGE_ERRORS as untrusted content, and names the
daemon's cookie-import JS lock remedy.
- The browse path passes --scale only when asked (a scale change rebuilds
the daemon context) and restores the viewport after a sized screenshot.
resolvers / templates
- The bash probe honors GSTACK_SKIP_ASIDE and has a perl deadline on stock
macOS; .local is no longer LOCAL (mDNS); same-origin filters compare parsed
origins; link status is HEAD-checked only on LOCAL targets; every
aside exec goes through the receipted _aside_exec prelude
({{ASIDE_EXEC_PRELUDE}}), including nine template blocks that called it
bare; the design sketch and diagram staging use private directories.
- The generator prunes only bannered renders and never a host whose
generation failed.
Docs, stale comments and dead code cleaned; goldens re-rendered; tests
updated and added for every behavior above.
Co-Authored-By: Claude Fable 5.1 <noreply@anthropic.com>
* test: coverage for the render CLI, setup rebuild check, make-pdf exit codes, and prose $B spans
New free tests from the ship coverage audit: test/gstack-render-cli.test.ts
(argv guards, --help, output contract with a fake daemon, failure and
serve-root paths, no-browser case, prompt exit), test/setup-needs-build.test.ts
(every binary and source set flips NEEDS_BUILD, Windows suffixes),
make-pdf/test/cli-exit-codes.test.ts and setup-smoke.test.ts (error to exit
code mapping, runSetup stages, renderPdf's engine), and prose-span cases for
extractBrowseCommands in test/skill-parser.test.ts.
Co-Authored-By: Claude Fable 5.1 <noreply@anthropic.com>
* docs: CHANGELOG and TODOS cover the review fixes (v1.81.0.0)
Co-Authored-By: Claude Fable 5.1 <noreply@anthropic.com>
* docs: sync project docs with the v1.81.0.0 review fixes
BROWSER.md, ARCHITECTURE.md, CONTRIBUTING.md, README.md, CLAUDE.md,
docs/TESTING_INTERNALS.md and docs/PROJECT_STRUCTURE.md now describe the
shipped renderer and setup: the loopback render server's per-render secret
path and real-path containment, ENGINE= naming the engine that actually
rendered (mid-run retry on gstack's own browser), EVAL/PAGE_ERRORS fenced as
untrusted content, --wait-timeout and the CLI's argv guards, the receipted
_aside_exec prelude ({{ASIDE_EXEC_PRELUDE}} in the placeholder table), the
LOCAL host rule without .local, LOCAL-only HEAD checks in the links script,
GSTACK_SKIP_ASIDE across probe/renderer/setup, the ownership-gated
retired-skill prune, the widened NEEDS_BUILD check, and the new free tests
(gstack-render-cli, setup-prune-stale-generated, setup-browser-hint,
setup-needs-build, make-pdf cli-exit-codes and setup-smoke).
Co-Authored-By: Claude Fable 5.1 <noreply@anthropic.com>
* docs: CHANGELOG states the precise mid-run retry rule
Co-Authored-By: Claude Fable 5.1 <noreply@anthropic.com>
* fix(test): skill-e2e-bws slices the $B setup block from the Browser fallback section
browse/SKILL.md no longer has '## SETUP' / '## Core QA Patterns' (Aside is the
primary driver; the $B block moved under 'Browser fallback'), so the gate test
sliced an empty block and handed the agent nothing to run. Anchor on
'### Find the `$B` binary' up to the next heading. 7/7 pass.
Co-Authored-By: Claude Fable 5.1 <noreply@anthropic.com>
* fix(test): gate POSIX-only fixtures off Windows
windows-free-tests: the gstack-render CLI tests drive a shebang fake browse
that CreateProcess cannot exec, and two NEEDS_BUILD cases assert an execute
bit and a bare-name miss that MSYS bash does not have (test -x ignores mode
bits and resolves design -> design.exe). Those describes and cases now
self-skip on win32; argument guards, --help, the no-browser case, and every
other rebuild-check case still run there.
Co-Authored-By: Claude Fable 5.1 <noreply@anthropic.com>
* fix(render): runProc waits for the exit code until the kill deadline; newtab retries once on a cold daemon
A process whose pipes have reached EOF is exiting, but runProc gave the exit
code only five seconds to arrive and then returned null, which run() reports
as a failed command. Under CI's six-shard load one such render failed with the
artifact already written. The SIGTERM/SIGKILL timers already bound the wait,
so the exit race now runs to the kill deadline.
The first CLI call auto-starts the browse daemon; on a cold start it can
answer 'Unable to connect' once while the server is still coming up. That
single case is retried after 1.5s; every other newtab failure is not.
Co-Authored-By: Claude Fable 5.1 <noreply@anthropic.com>
* test(aside-render): warm the daemon before live fallback cases; failures name the render error
- Live fallback cases run 'goto about:blank' up to twice before asserting and
skip (never fail) when the daemon cannot come up.
- expectOk() puts r.error and the browse transcript into the assertion so a
failed render is diagnosable from the CI log.
- The argv-contract cases dump the fake's log on a miss.
- File default timeout is 30s: the subject is the CLI contract, not latency.
- Two cases pin the cold-daemon newtab retry and that other errors are not
retried.

v1.58.5.0 feat: first-run activation scaffold + gstack router front door (#2078)
* feat: first-run activation — project-aware scaffold, router front door, onboarding nudges Adds the activation system that drives a new install toward a concrete first move: - bin/gstack-first-task-detect: local-git+filesystem repo classifier emitting one validated enum bucket (greenfield/code_<lang>/branch_ahead/dirty_default/clean_default), portable timeouts, fail-safe empty output. - generate-first-run-guidance.ts: unified preamble section — first-run project-aware scaffold + returning-session plan->review->ship tip, gated on a persistent .activated marker and never run in headless. Detection wired lazily in generate-preamble-bash.ts. - SKILL.md.tmpl: top-level gstack skill is now a pure router (browse body removed; it lives in /browse), routing any request and sending browser/QA work to /browse. - setup: first-move nudge on first install. office-hours: closing handoff that launches the next review via the Skill tool. - telemetry-ingest: accept onboarding/first_task_scaffold_shown/handoff/route event types. * test: cover first-run detection + repoint browse-content assertions to /browse - New unit tests for every detection bucket, the eval-safe enum contract, and the first-run gating (test/preamble-first-task-scaffold.test.ts); periodic E2E that runs the detector through the real harness (test/skill-e2e-first-task-scaffold.test.ts). - Repoint browse-content assertions (gen-skill-docs, audit-compliance, skill-validation, LLM-judge eval) from the root skill to browse/SKILL.md following the router split; add a regression pinning that the router carries no browse body. - Register first-task-scaffold touchfiles + periodic tier; bump parity/carve size caps ~1-2KB per skill for the shared first-run-guidance preamble section. - Refresh ship golden fixtures for the preamble addition. * chore: regenerate SKILL.md + llms.txt for first-run activation * chore: bump version and changelog (v1.58.5.0) Co-Authored-By: Claude Opus 4.8 (1M context) <noreply@anthropic.com> * fix(test): repoint bws skillmd-* setup-block assertions to browse/SKILL.md The skillmd-setup-discovery / -no-local-binary / -outside-git E2E tests extracted the `## SETUP`→`## IMPORTANT` browse binary-discovery block from the root SKILL.md. P2 moved that block to browse/SKILL.md (end anchor is now `## Core QA Patterns`), so the slice came back empty and the `browse/dist/browse` guard failed. Repoint to browse/SKILL.md. Verified: 7/7 e2e-browse pass locally. * fix(test): tolerate skill-discovery race in PTY plan-mode smoke The e2e-pty-plan-smoke suite (office-hours / plan-mode-no-op) failed in CI with `Unknown command: /office-hours` (claude exited ~10s) while passing locally. Root cause: a cold CI container's overlay-FS scan of the symlinked ~/.claude/skills registry finishes AFTER the runner's 8s boot grace, so the first `/skill` send reaches claude before the skill is indexed and is rejected as unknown. The runner gave up on the first "Unknown command:" line. runPlanSkillObservation now re-sends the skill command up to 3x (6s apart), re-marking the buffer each time so stale scrollback can't re-trip the check, before concluding the skill is genuinely unregistered. A real dangling-symlink / missing-skill still surfaces as 'exited' (after retries), preserving the original diagnostic. Pure-helper contract unchanged: 95/95 unit tests pass. This is a pre-existing harness bug (fails identically on #2077's own branch, which introduced the suite) surfaced while shipping the activation feature. * debug(ci): temporarily instrument pty-smoke skill discovery Capture claude version, env, registry tree, and a claude -p discovery probe to pin why /office-hours isn't discovered in CI (retries proved it's not a race). Temporary — revert once the registry fix is identified. * chore: revert pty-smoke harness experiments (race-retry + CI debug step) Diagnosis is conclusive and the experiments aren't the fix, so restore the harness to its original state (net-zero diff vs main for both files). What the CI debug step proved: `claude -p` returns READY — claude v2.1.187 fully DISCOVERS /office-hours from the symlinked registry. Only the interactive PTY TUI rejects it as "Unknown command" (and it received the full command text). So the e2e-pty-plan-smoke failure is a claude 2.1.187 interactive-TUI regression (skills discovered by `claude -p` aren't exposed as TUI slash commands), pre-existing in the #2077 harness and failing identically on its own origin branch — unrelated to this activation PR. The race-retry can't help (the TUI genuinely lacks the command); the debug step also tripped actionlint (shellcheck SC2012). Both reverted. * fix(ci): copy SKILL.md as real files in pty-smoke registry (cross-mount symlink) The e2e-pty-plan-smoke suite failed with "Unknown command: /office-hours" in CI while passing locally. Root cause (proven, not guessed): claude 2.1.187's interactive-TUI skill scanner does not follow the /github/home -> /__w cross-mount symlink the registry used for per-skill SKILL.md. Evidence: a CI debug step showed `claude -p` discovered the skill (printed READY), and a local macOS repro with the identical symlinked registry recognized /office-hours — isolating the failure to the container's cross-mount symlink, not registration content, claude version, duplicate names, or a race. Fix: register the per-skill SKILL.md + sections as REAL copies (same mount as $HOME) so the TUI reads them directly. The gstack root stays a symlink — the preamble's runtime bash resolves bin/* and sections/* through it and bash follows cross-mount symlinks fine. * fix(ci): guard rm expansion in pty-smoke registry (shellcheck SC2115) * fix(ci): also register pty-smoke skills project-scoped (cwd/.claude/skills) The real-file user-dir registration still left the TUI rejecting /office-hours in the container. claude's interactive TUI surfaces /slash commands from the PROJECT dir (<cwd>/.claude/skills); the smokes run with cwd=$REPO whose .claude/skills is gitignored (absent on a fresh CI checkout), so the user-dir registry feeds `claude -p` (READY) but not the TUI. Populate $REPO/.claude/skills with real SKILL.md + sections copies (no gstack symlink there — it would point at its own parent; runtime paths use the user-dir gstack symlink). --------- Co-authored-by: Claude Opus 4.8 (1M context) <noreply@anthropic.com> |

v1.47.0.0 feat: /spec — author backlog-ready spec in 5 phases + optional agent spawn (#1698) (#1733)
* feat(issue): add /issue skill for backlog-ready GitHub issue authoring
Interrogates an ambiguous request through five strict phases (why, scope,
technical, draft, final) and produces a GitHub issue precise enough that an
unfamiliar engineer or AI agent can execute it without follow-up. Slots in
after /office-hours (when the idea has passed the "worth building" bar) and
before /plan-eng-review (which assumes a plan already exists).
- issue/SKILL.md.tmpl + generated SKILL.md
- routing entry in root SKILL.md.tmpl
- llms.txt regenerated to include the new skill
* chore(spec): rename /issue → /spec + fix duplicate analytics block
Foundation commit for the /spec skill (extends PR #1698 by @jayzalowitz).
- Renames issue/ → spec/ (template + generated)
- Removes the hand-rolled analytics block in spec/SKILL.md.tmpl (lines 46-49 of the original); {{PREAMBLE}} already emits the analytics write with the telemetry opt-out guard, so the duplicate would have bypassed gstack-config set telemetry off
- Updates frontmatter (name: spec, expanded description with magical-moment preview, triggers reordered to lead with "spec this out")
- Updates root SKILL.md.tmpl routing entry → /spec
- Regenerates spec/SKILL.md and gstack/llms.txt via bun run gen:skill-docs

v1.35.0.0 feat: add /document-generate skill + enhance /document-release with Diataxis coverage map (#1477)
* feat(document-release): add Diataxis coverage map, diagram drift detection, and docs debt tracking Inspired by @doodlestein's documentation-website skill. Three key ideas incorporated: 1. Step 1.5: Coverage Map (Blast-Radius Analysis) — before editing any docs, scan the diff for new public surface and assess documentation coverage across Diataxis quadrants (reference/how-to/tutorial/explanation). Flags gaps without auto-generating content. 2. Architecture diagram drift detection — extracts entity names from ASCII/Mermaid diagrams and cross-references against the diff to catch stale diagrams. 3. Enhanced CHANGELOG sell test — Diataxis rubric scoring (0-3) replaces the subjective 'would a user want this?' check. 4. Documentation Debt section in PR body — surfaces coverage gaps and diagram drift as actionable items for future work. All changes are audit-only: the skill flags what's missing, never auto-generates missing documentation pages. Stays in its lane as a post-ship updater. Co-Authored-By: Hermes Agent <agent@nousresearch.com> * feat(document-generate): add Diataxis documentation generation skill New /document-generate skill, the companion to /document-release. While /document-release audits and fixes existing docs post-ship, /document-generate writes missing documentation from scratch using the Diataxis framework. Inspired by doodlestein documentation-website-for-software-project skill. Co-Authored-By: Hermes Agent <agent@nousresearch.com> * chore(docs): regenerate gstack/llms.txt with /document-generate entry CI's check-freshness step ran gen:skill-docs and found llms.txt stale — the index wasn't regenerated when /document-generate was added in the preceding commit. Co-Authored-By: Claude Opus 4.7 (1M context) <noreply@anthropic.com> * chore(docs): regen document-generate/SKILL.md after merging main Main brought in the Non-ASCII characters directive in the AskUserQuestion Format resolver (scripts/resolvers/preamble/generate-ask-user-format.ts). Regenerating document-generate/SKILL.md propagates the new section into the generated output. check-freshness should now pass. Co-Authored-By: Claude Opus 4.7 (1M context) <noreply@anthropic.com> * docs(CLAUDE.md): add workflow for fork PRs from garrytan-agents Fork PRs from non-collaborators don't get base-repo secrets passed to their CI workflows, so eval/E2E jobs fail with empty-env auth. New section: when checking out a PR from garrytan-agents, push the branch to garrytan/gstack and re-target the PR from there. Co-Authored-By: Claude Opus 4.7 (1M context) <noreply@anthropic.com> * docs: sync project docs for v1.35.0.0 + bump VERSION - README.md: add /document-generate to skills table (Technical Writer category) + install-command skill lists - CLAUDE.md: add document-generate/ to project structure tree - SKILL.md.tmpl + regenerated SKILL.md: add /document-generate routing line ("write docs from scratch") - VERSION: 1.34.0.0 → 1.35.0.0 (MINOR: new skill + enhancement) CHANGELOG entry deferred to /ship. Co-Authored-By: Claude Opus 4.7 (1M context) <noreply@anthropic.com> * chore: bump version and changelog (v1.35.0.0) CHANGELOG entry for the document-generate skill + document-release Diataxis enhancements. package.json synced to VERSION (drift repair after merging main which had bumped pkg to 1.34.2.0). Co-Authored-By: Claude Opus 4.7 (1M context) <noreply@anthropic.com> * docs: generate /document-generate Diataxis docs (tutorial + how-to + explanation) Fills the documentation debt items flagged by /document-release in PR #1477: critical-gap tutorial coverage and common-gap explanation coverage for the new /document-generate skill. Quadrants: tutorial, how-to, explanation (reference already covered by document-generate/SKILL.md). - docs/tutorial-document-generate.md (1009 words): newcomer 90-second flow - docs/howto-document-a-shipped-feature.md (770 words): post-ship audit + fill workflow - docs/explanation-diataxis-in-gstack.md (1106 words): why Diataxis, trade-offs, alternatives - README.md: links the three docs from the /document-generate skills-table row All cross-links verified — every Related section points at an existing file. feat(v1.5.2.0): Opus 4.7 migration — model overlay, voice, routing (#1117)
* feat(v1.5.2.0): Opus 4.7 migration — model overlay, voice, routing
Adapts GStack skill text for Claude Opus 4.7's behavioral changes per
Anthropic's migration guide and community findings.
Key changes:
model-overlays/claude.md:
- Fan out explicitly (4.7 spawns fewer subagents by default)
- Effort-match the step (avoid overthinking simple tasks at max)
- Batch questions in one AskUserQuestion turn
- Literal interpretation awareness (deliver full scope)
hosts/claude.ts:
- coAuthorTrailer updated to Claude Opus 4.7
SKILL.md.tmpl:
- Expanded routing triggers with colloquial variants ("wtf",
"this doesn't work", "send it", "where was I") — 4.7 won't
generalize from sparse trigger patterns like 4.6 did
- Added missing routes: /context-save, /context-restore, /cso, /make-pdf
- Changed routing fallback from strict "do NOT answer directly" to
"when in doubt, invoke the skill" — false positives are cheaper
than false negatives on 4.7's literal interpreter
generate-voice-directive.ts:
- Added concrete good/bad voice example — 4.7 needs shown examples,
not just described tone. "auth.ts:47 returns undefined..." vs
"I've identified a potential issue..."
Regenerated all 38 SKILL.md files. All tests pass.
* refactor(opus-4.7): split overlay, align routing, fix trailer fallback
Follow-up to wintermute's initial Opus 4.7 migration commit (addresses
ship-quality review findings before v1.6.1.0 release).
Overlay split (model-overlays/):
- Move 4 Opus-4.7-specific nudges (Fan out, Effort-match, Batch your
questions, Literal interpretation) from claude.md into new
opus-4-7.md with {{INHERIT:claude}}
- claude.md now holds only model-agnostic nudges (Todo discipline,
Think before heavy, Dedicated tools over Bash)
- Prevents Opus-4.7-specific guidance leaking onto Sonnet/Haiku
- Uses existing {{INHERIT:claude}} mechanism at
scripts/resolvers/model-overlay.ts:28-43
scripts/models.ts:
- Add opus-4-7 to ALL_MODEL_NAMES
- resolveModel: claude-opus-4-7-* variants route to opus-4-7,
all other claude-* variants continue to route to claude
scripts/resolvers/utility.ts:
- Update coAuthor trailer fallback: Opus 4.6 -> Opus 4.7
(fallback was missed in the initial migration commit)
scripts/resolvers/preamble/generate-routing-injection.ts:
- Align policy with new SKILL.md.tmpl: soft "when in doubt, invoke"
instead of hard "ALWAYS invoke... Do NOT answer directly"
- Replace stale /checkpoint reference with /context-save +
/context-restore (skills were renamed in v1.0.1.0)
- Expand route coverage to match full skill inventory:
/plan-devex-review, /qa-only, /devex-review, /land-and-deploy,
/setup-deploy, /canary, /open-gstack-browser,
/setup-browser-cookies, /benchmark, /learn, /plan-tune, /health
scripts/resolvers/preamble/generate-voice-directive.ts:
- Voice example closing: "Want me to ship it?" -> "Want me to fix it?"
- Preserves directness while routing through review gates
SKILL.md.tmpl:
- Add routing triggers for skills that were missing from the list:
/plan-devex-review, /qa-only, /devex-review, /land-and-deploy,
/setup-deploy, /canary, /open-gstack-browser,
/setup-browser-cookies, /benchmark, /learn, /plan-tune, /health
- Within Opus 4.7 overlay, added scope boundary to
"Literal interpretation" nudge ("fix tests that this branch
introduced or is responsible for")
- Added pacing exception to "Batch your questions" nudge so skills
that require one-question-at-a-time pacing still win
Follow-up commit will regenerate SKILL.md files + update goldens.
Co-Authored-By: Claude Opus 4.7 (1M context) <noreply@anthropic.com>
* chore(opus-4.7): regenerate SKILL.md files + update golden fixtures
Mechanical consequence of the preceding source changes (overlay split,
routing alignment, voice example, routing expansion). No behavior change
beyond what that commit introduced.
- 36 SKILL.md files regenerated via bun run gen:skill-docs
- 3 golden fixtures updated (claude, codex, factory ship skill)
Co-Authored-By: Claude Opus 4.7 (1M context) <noreply@anthropic.com>
* test(routing): assert slash-prefixed skills + new policy + current names
Align gen-skill-docs.test.ts routing assertions with the remediated
routing-injection output:
- Expect '/office-hours' slash-prefixed form (matches SKILL.md.tmpl style)
- Add test asserting /context-save + /context-restore references
(guards against stale '/checkpoint' name regression)
- Add test asserting "When in doubt, invoke the skill" soft policy
(guards against "Do NOT answer directly" hard policy regression)
Co-Authored-By: Claude Opus 4.7 (1M context) <noreply@anthropic.com>
* test(binary-guard): replace xargs-per-file loops with fs.statSync + mode filter
The "no compiled binaries in git" describe block had two flaky tests:
- "git tracks no files larger than 2MB" timed out at 5s regularly because
it spawned one `sh -c` per tracked file via `xargs -I{}` (~571 shells
on every run, ~11s locally).
- "git tracks no Mach-O or ELF binaries" ran `file --mime-type` over every
tracked file (~3-10s, flaky near the timeout).
Both were pre-existing — not caused by any recent change — but showed up
as red in every local `bun test` run and masked legit failures in the
same suite.
Rewrites:
- 2MB test: `fs.statSync(f).size` in a filter. Millisecond-fast.
- Mach-O test: pre-filter to mode 100755 files via `git ls-files -s`,
then batch-invoke `file --mime-type` once across all executables.
With zero executables tracked, the `file` invocation is skipped.
Test suite: 320 pass, 0 fail, 907ms (was ~12.7s with 2 fails).
Co-Authored-By: Claude Opus 4.7 (1M context) <noreply@anthropic.com>
* test(team-mode): give setup -q / setup --local tests a 3-minute budget
./setup runs a full install, Bun binary build, and skill regeneration.
On a cold cache it takes 60-90s, comfortably above bun test's 5s default.
Both "setup -q produces no stdout" and "setup --local prints deprecation
warning" have been flaky-to-failing for a while with [5001.78ms] timeouts.
The test logic was fine, the budget wasn't. Bumped both to 180s via the
third-arg timeout.
Co-Authored-By: Claude Opus 4.7 (1M context) <noreply@anthropic.com>
* test(opus-4.7): E2E eval for fanout rate + routing precision
Closes the measurement gap flagged by the ship-quality review: "zero
tests exercise Opus 4.7 behavior; every skill-e2e hardcodes 4.6."
Two cases, both pinned to claude-opus-4-7:
1. Fanout rate (A/B)
- Arm A: regen SKILL.md with --model opus-4-7 (overlay ON, includes
"Fan out explicitly" nudge).
- Arm B: regen SKILL.md with --model claude (overlay OFF, only
model-agnostic nudges).
- Prompt: "Read alpha.txt, beta.txt, gamma.txt. These are independent."
- Measure: parallel tool calls in first assistant turn.
- Assert: arm A >= arm B.
2. Routing precision (6-case mini-benchmark)
- 3 positive prompts that should route (wtf bug, send it, does it work)
- 3 negative prompts that match keywords but should NOT route
(syntax question, algorithm question, slack message)
- Assert: TP rate >= 66%, FP rate <= 33%.
Cost estimate: ~$3-5 per full run. Classified as periodic tier per
CLAUDE.md convention (Opus model, non-deterministic). Runs only with
EVALS=1 env var, touchfile-gated so unrelated diffs don't trigger it.
Test plan artifact at
~/.gstack/projects/garrytan-gstack/garrytan-feat-opus-4.7-migration-eng-review-test-plan-20260421-230611.md
tracks the full specification.
Co-Authored-By: Claude Opus 4.7 (1M context) <noreply@anthropic.com>
* refactor(opus-4.7): rewrite fanout nudge to show parallel tool_use pattern
The original fanout nudge told 4.7 to "spawn subagents in the same turn"
and "run independent checks concurrently" in prose. An E2E eval on
claude-opus-4-7 reading 3 independent files showed zero effect: both
overlay-ON and overlay-OFF arms emitted serial Reads across 3-4 turns.
Rewrite follows the same "show not tell" principle the PR introduced for
voice examples. The nudge now includes a concrete wrong/right contrast
showing the exact tool_use structure:
Wrong (3 turns):
Turn 1: Read(foo.ts), then wait
Turn 2: Read(bar.ts), then wait
Turn 3: Read(baz.ts)
Right (1 turn, 3 parallel tool_use blocks in one assistant message):
Turn 1: [Read(foo.ts), Read(bar.ts), Read(baz.ts)]
Applies to Read, Bash, Grep, Glob, WebFetch, Agent, and any tool where
sub-calls don't depend on each other's output.
Effect on test/skill-e2e-opus-47.test.ts fanout eval: unchanged (both
arms still 0 parallel in first turn via `claude -p`). May land better in
Claude Code's interactive harness, where the system prompt + tool
handlers differ. Tracked as P0 TODO for follow-up verification in the
correct harness.
Co-Authored-By: Claude Opus 4.7 (1M context) <noreply@anthropic.com>
* test(opus-4.7): tighten ambiguous /qa routing prompt
"does this feature work on mobile? can you check the deploy?" was too
vague — a reasonable agent asks "which feature?" via AskUserQuestion
instead of routing to /qa. That's not a routing miss, it's an under-
specified prompt.
Replaced with "I just pushed the login flow changes. Test the deployed
site and find any bugs." — concrete subject + clear QA verb.
Result: pos-does-it-work went from MISS to OK, routing TP rate 2/3 -> 3/3.
Co-Authored-By: Claude Opus 4.7 (1M context) <noreply@anthropic.com>
* test(opus-4.7): rewrite scratch-root helper + add afterAll cleanup
First run of the Opus 4.7 eval exposed two test-setup gaps that made
results misleading:
- Only the root gstack SKILL.md was installed. Claude Code does
auto-discovery per-directory under .claude/skills/{name}/SKILL.md, so
without individual skill dirs the Skill tool had nothing to route to.
Positive routing cases all failed.
- `claude -p` does not load SKILL.md content as system context the way
the Claude Code harness does. The overlay nudges in SKILL.md were
invisible to the model, so the fanout A/B could not actually differ.
New `mkEvalRoot(suffix, includeOverlay)` helper, modelled on the pattern
in skill-routing-e2e.test.ts:
- Installs per-skill SKILL.md under .claude/skills/ for ~14 key skills
so the Skill tool has discoverable targets.
- Writes an explicit routing block into project CLAUDE.md.
- When includeOverlay is true, inlines the content of
model-overlays/opus-4-7.md into CLAUDE.md too. This is what makes the
fanout A/B observable in `claude -p`: arm ON gets the overlay in
context, arm OFF does not.
Plus an afterAll that re-runs gen-skill-docs at the default model so
the working tree is not left with opus-4-7-generated SKILL.md files
after the eval finishes (would break golden-file tests in the next
`bun test` run otherwise).
With this setup in place: routing went from 3/3 FAIL to 3/3 PASS
(correct skill or clarification in every positive case, zero false
positives on negatives). Fanout A/B is now a fair comparison; still
shows 0 parallel in both arms under `claude -p` (tracked as a P0 TODO
for re-measurement inside Claude Code's harness, where fanout may land
differently).
Co-Authored-By: Claude Opus 4.7 (1M context) <noreply@anthropic.com>
* docs(todos): verify Opus 4.7 fanout nudge in Claude Code harness (P0)
v1.6.1.0 shipped a rewritten "Fan out explicitly" nudge with a concrete
tool_use example. Under `claude -p` on claude-opus-4-7, the A/B eval
showed zero parallel tool calls in the first turn for both arms
(overlay ON and OFF). Routing verified 3/3 in the same harness, so the
gap is specific to fanout and likely to `claude -p`'s system prompt +
tool wiring.
This TODO closes the measurement loop the ship-quality review flagged:
re-run the fanout A/B inside Claude Code's real harness (or a faithful
replica) before landing another Opus migration claim.
P0 because it is a ship-quality commitment from the v1.6.1.0 release
notes, not a nice-to-have.
Co-Authored-By: Claude Opus 4.7 (1M context) <noreply@anthropic.com>
* chore(release): v1.6.1.0 — Opus 4.7 migration, reviewed
Bump VERSION + package.json from 1.6.0.0 to 1.6.1.0. New CHANGELOG
entry describing the ship-quality remediation of PR #1117:
- Overlay split (model-agnostic claude.md + opus-4-7.md with INHERIT)
- Routing-injection aligned with SKILL.md.tmpl ("when in doubt" policy,
current skill names, full skill inventory)
- utility.ts trailer fallback updated
- Voice example closes through review gate instead of ship-bypass
- Literal-interpretation nudge bounded to branch scope
- Batch-questions nudge has explicit pacing exception
- First Opus 4.7 eval: routing verified 3/3, fanout A/B unverified
under `claude -p` (tracked as P0 TODO for next rev)
- Pre-existing test failures fixed: fs.statSync binary guard, 180s
setup timeout, golden-file updates
Co-Authored-By: Claude Opus 4.7 (1M context) <noreply@anthropic.com>
* test(opus-4.7): key touchfile entries by testName, not describe text
TOUCHFILES completeness scan in test/touchfiles.test.ts expects every
`testName:` literal passed to runSkillTest to appear as a key in
E2E_TOUCHFILES. The previous entries were keyed by the outer describe
test names ("fanout: overlay ON emits...") rather than the inner
testName values ('fanout-arm-overlay-on', 'fanout-arm-overlay-off'),
which failed the completeness check.
Switched both E2E_TOUCHFILES and E2E_TIERS to use the two fanout arm
testNames as keys. The routing sub-tests use a template literal
(`routing-${c.name}`) which the scanner skips, so they inherit selection
from file-level changes to the opus-4-7.md / routing-injection.ts paths
already covered by the fanout entries.

feat: Confusion Protocol, Hermes + GBrain hosts, brain-first resolver (v0.18.0.0) (#1005)
* feat: add Confusion Protocol to preamble resolver Injects a high-stakes ambiguity gate at preamble tier >= 2 so all workflow skills get it. Fires when Claude encounters architectural decisions, data model changes, destructive operations, or contradictory requirements. Does NOT fire on routine coding. Addresses Karpathy failure mode #1 (wrong assumptions) with an inline STOP gate instead of relying on workflow skill invocation. Co-Authored-By: Claude Opus 4.6 (1M context) <noreply@anthropic.com> * feat: add Hermes and GBrain host configs Hermes: tool rewrites for terminal/read_file/patch/delegate_task, paths to ~/.hermes/skills/gstack, AGENTS.md config file. GBrain: coding skills become brain-aware when GBrain mod is installed. Same tool rewrites as OpenClaw (agents spawn Claude Code via ACP). GBRAIN_CONTEXT_LOAD and GBRAIN_SAVE_RESULTS NOT suppressed on gbrain host, enabling brain-first lookup and save-to-brain behavior. Both registered in hosts/index.ts with setup script redirect messages. Co-Authored-By: Claude Opus 4.6 (1M context) <noreply@anthropic.com> * feat: GBrain resolver — brain-first lookup and save-to-brain New scripts/resolvers/gbrain.ts with two resolver functions: - GBRAIN_CONTEXT_LOAD: search brain for context before skill starts - GBRAIN_SAVE_RESULTS: save skill output to brain after completion Placeholders added to 4 thinking skill templates (office-hours, investigate, plan-ceo-review, retro). Resolves to empty string on all hosts except gbrain via suppressedResolvers. GBRAIN suppression added to all 9 non-gbrain host configs. Co-Authored-By: Claude Opus 4.6 (1M context) <noreply@anthropic.com> * feat: wire slop:diff into /review as advisory diagnostic Adds Step 3.5 to the review template: runs bun run slop:diff against the base branch to catch AI code quality issues (empty catches, redundant return await, overcomplicated abstractions). Advisory only, never blocking. Skips silently if slop-scan is not installed. Co-Authored-By: Claude Opus 4.6 (1M context) <noreply@anthropic.com> * docs: add Karpathy compatibility note to README Positions gstack as the workflow enforcement layer for Karpathy-style CLAUDE.md rules (17K stars). Links to forrestchang/andrej-karpathy-skills. Maps each Karpathy failure mode to the gstack skill that addresses it. Co-Authored-By: Claude Opus 4.6 (1M context) <noreply@anthropic.com> * fix: improve native OpenClaw thinking skills office-hours: add design doc path visibility message after writing ceo-review: add HARD GATE reminder at review section transitions retro: add non-git context support (check memory for meeting notes) Mirrors template improvements to hand-crafted native skills. Co-Authored-By: Claude Opus 4.6 (1M context) <noreply@anthropic.com> * chore: update tests and golden fixtures for new hosts - Host count: 8 → 10 (hermes, gbrain) - OpenClaw adapter test: expects undefined (dead code removed) - Golden ship fixtures: updated with Confusion Protocol + vendoring Co-Authored-By: Claude Opus 4.6 (1M context) <noreply@anthropic.com> * chore: regenerate all SKILL.md files Regenerated from templates after Confusion Protocol, GBrain resolver placeholders, slop:diff in review, HARD GATE reminders, investigation learnings, design doc visibility, and retro non-git context changes. Co-Authored-By: Claude Opus 4.6 (1M context) <noreply@anthropic.com> * docs: update project documentation for v0.18.0.0 - CHANGELOG: add v0.18.0.0 entry (Confusion Protocol, Hermes, GBrain, slop in review, Karpathy note, skill improvements) - CLAUDE.md: add hermes.ts and gbrain.ts to hosts listing - README.md: update agent count 8→10, add Hermes + GBrain to table - VERSION: bump to 0.18.0.0 Co-Authored-By: Claude Opus 4.6 (1M context) <noreply@anthropic.com> * chore: sync package.json version to 0.18.0.0 Co-Authored-By: Claude Opus 4.6 (1M context) <noreply@anthropic.com> * fix: extract Step 0 from review SKILL.md in E2E test The review-base-branch E2E test was copying the full 1493-line review/SKILL.md into the test fixture. The agent spent 8+ turns reading it in chunks, leaving only 7 turns for actual work, causing error_max_turns on every attempt. Now extracts only Step 0 (base branch detection, ~50 lines) which is all the test actually needs. Follows the CLAUDE.md rule: "NEVER copy a full SKILL.md file into an E2E test fixture." Co-Authored-By: Claude Opus 4.6 (1M context) <noreply@anthropic.com> * feat: update GBrain and Hermes host configs for v0.10.0 integration GBrain: add 'triggers' to keepFields so generated skills pass checkResolvable() validation. Add version compat comment. Hermes: un-suppress GBRAIN_CONTEXT_LOAD and GBRAIN_SAVE_RESULTS. The resolvers handle GBrain-not-installed gracefully, so Hermes agents with GBrain as a mod get brain features automatically. Co-Authored-By: Claude Opus 4.6 (1M context) <noreply@anthropic.com> * feat: GBrain resolver DX improvements and preamble health check Resolver changes: - gbrain query → gbrain search (fast keyword search, not expensive hybrid) - Add keyword extraction guidance for agents - Show explicit gbrain put_page syntax with --title, --tags, heredoc - Add entity enrichment with false-positive filter - Name throttle error patterns (exit code 1, stderr keywords) - Add data-research routing for investigate skill - Expand skillSaveMap from 4 to 8 entries - Add brain operation telemetry summary Preamble changes: - Add gbrain doctor --fast --json health check for gbrain/hermes hosts - Parse check failures/warnings count - Show failing check details when score < 50 Co-Authored-By: Claude Opus 4.6 (1M context) <noreply@anthropic.com> * fix: preserve keepFields in allowlist frontmatter mode The allowlist mode hard-coded name + description reconstruction but never iterated keepFields for additional fields. Adding 'triggers' to keepFields was a no-op because the field was silently stripped. Now iterates keepFields and preserves any field beyond name/description from the source template frontmatter, including YAML arrays. Co-Authored-By: Claude Opus 4.6 (1M context) <noreply@anthropic.com> * feat: add triggers to all 38 skill templates Multi-word, skill-specific trigger keywords for GBrain's RESOLVER.md router. Each skill gets 3-6 triggers derived from its "Use when asked to..." description text. Avoids single generic words that would collide across skills (e.g., "debug this" not "debug"). These are distinct from voice-triggers (speech-to-text aliases) and serve GBrain's checkResolvable() validation. Co-Authored-By: Claude Opus 4.6 (1M context) <noreply@anthropic.com> * chore: regenerate all SKILL.md files and update golden fixtures Regenerated from updated templates (triggers, brain placeholders, resolver DX improvements, preamble health check). Golden fixtures updated to match. Co-Authored-By: Claude Opus 4.6 (1M context) <noreply@anthropic.com> * fix: settings-hook remove exits 1 when nothing to remove gstack-settings-hook remove was exiting 0 when settings.json didn't exist, causing gstack-uninstall to report "SessionStart hook" as removed on clean systems where nothing was installed. Co-Authored-By: Claude Opus 4.6 (1M context) <noreply@anthropic.com> * docs: update project documentation for GBrain v0.10.0 integration ARCHITECTURE.md: added GBRAIN_CONTEXT_LOAD and GBRAIN_SAVE_RESULTS to resolver table. CHANGELOG.md: expanded v0.18.0.0 entry with GBrain v0.10.0 integration details (triggers, expanded brain-awareness, DX improvements, Hermes brain support), updated date. CLAUDE.md: added gbrain to resolvers/ directory comment. Co-Authored-By: Claude Opus 4.6 (1M context) <noreply@anthropic.com> * fix: routing E2E stops writing to user's ~/.claude/skills/ installSkills() was copying SKILL.md files to both project-level (.claude/skills/ in tmpDir) and user-level (~/.claude/skills/). Writing to the user's real install fails when symlinks point to different worktrees or dangling targets (ENOENT on copyFileSync). Now installs to project-level only. The test already sets cwd to the tmpDir, so project-level discovery works. Co-Authored-By: Claude Opus 4.6 (1M context) <noreply@anthropic.com> * chore: scale Gemini E2E back to smoke test Gemini CLI gets lost in worktrees on complex tasks (review times out at 600s, discover-skill hits exit 124). Nobody uses Gemini for gstack skill execution. Replace the two failing tests (gemini-discover-skill and gemini-review-findings) with a single smoke test that verifies Gemini can start and read the README. 90s timeout, no skill invocation. * feat: add INVOKE_SKILL resolver for composable skill loading
New composition.ts resolver module that emits prose instructing Claude
to read another skill's SKILL.md and follow it, skipping preamble
sections. Supports optional skip= parameter for additional sections.

* feat: use frontmatter name: for skill symlinks and Codex paths
Patch all 3 name-derivation paths to read name: from SKILL.md
frontmatter instead of relying solely on directory basenames.
This enables directory names that differ from invocation names
(e.g., run-tests/ directory with name: test).
- setup: link_claude_skill_dirs reads name: via grep, falls back to basename
- gen-skill-docs.ts: codexSkillName uses frontmatter name for Codex output paths
- gen-skill-docs.ts: moved frontmatter extraction before Codex path logic
Co-Authored-By: Claude Opus 4.6 (1M context) <noreply@anthropic.com>
* feat: extract CHANGELOG_WORKFLOW resolver from /ship
Move changelog generation logic into a reusable resolver. The resolver
is changelog-only (no version bump per Codex review recommendation).
Adds voice rules inline. /ship Step 5 now uses {{CHANGELOG_WORKFLOW}}.
Co-Authored-By: Claude Opus 4.6 (1M context) <noreply@anthropic.com>
* refactor: use INVOKE_SKILL resolver for plan-ceo-review office-hours fallback
Replace inline skill loading prose (read file, skip sections) with
{{INVOKE_SKILL:office-hours}} in the mid-session detection path.
The BENEFITS_FROM prerequisite offer is unchanged (separate use case).
Co-Authored-By: Claude Opus 4.6 (1M context) <noreply@anthropic.com>
* refactor: BENEFITS_FROM resolver delegates to INVOKE_SKILL
Eliminate duplicated skip-list logic by having generateBenefitsFrom
call generateInvokeSkill internally. The wrapper (AskUserQuestion,
design doc re-check) stays in BENEFITS_FROM. The loading instructions
(read file, skip sections, error handling) come from INVOKE_SKILL.
Co-Authored-By: Claude Opus 4.6 (1M context) <noreply@anthropic.com>
* test: add resolver tests for INVOKE_SKILL, CHANGELOG_WORKFLOW, parameterized args
12 new tests covering:
- INVOKE_SKILL: template placeholder, default skip list, error handling,
BENEFITS_FROM delegation
- CHANGELOG_WORKFLOW: content, cross-check, voice guidance, format
- Parameterized resolver infra: colon-separated args processing,
no unresolved placeholders across all generated SKILL.md files

* chore: bump version and changelog (v0.13.7.0)
Co-Authored-By: Claude Opus 4.6 <noreply@anthropic.com>
* fix: journey routing tests — CLAUDE.md routing rules + stronger descriptions
Three journey E2E tests (ideation, ship, debug) were failing because
Claude answered directly instead of invoking the Skill tool. Root cause:
skill descriptions in system-reminder are too weak to override Claude's
default behavior for tasks it can handle natively.
Fix has two parts:
1. CLAUDE.md routing rules in test workdir — Claude weighs project-level
instructions higher than skill description metadata
2. "Proactively invoke" (not "suggest") in office-hours, investigate,
ship descriptions — reinforces the routing signal
10/10 journey tests now pass (was 7/10).
Co-Authored-By: Claude Opus 4.6 (1M context) <noreply@anthropic.com>
* feat: one-time CLAUDE.md routing injection prompt
Add a preamble section that checks if the project's CLAUDE.md has
skill routing rules. If not (and user hasn't declined), asks once
via AskUserQuestion to inject a "## Skill routing" section.
Root cause: skill descriptions in system-reminder metadata are too
weak to reliably trigger proactive Skill tool invocation. CLAUDE.md
project instructions carry higher weight in Claude's decision making.
- Preamble bash checks for "## Skill routing" in CLAUDE.md
- Stores decline in gstack-config (routing_declined=true)
- Only asks once per project (HAS_ROUTING check + config check)
Co-Authored-By: Claude Opus 4.6 (1M context) <noreply@anthropic.com>
* feat: annotated config file + routing injection tests
gstack-config now writes a documented header on first config creation
with every supported key explained (proactive, telemetry, auto_upgrade,
skill_prefix, routing_declined, codex_reviews, skip_eng_review, etc.).
Users can edit ~/.gstack/config.yaml directly, anytime.
Also fixes grep to use ^KEY: anchoring so commented header lines don't
shadow real config values.
Tests added:
- 7 new gstack-config tests (annotated header, no duplication, comment
safety, routing_declined get/set/reset)
- 6 new gen-skill-docs tests (preamble routing injection: bash checks,
config reads, AskUserQuestion, decline persistence, routing rules)

* chore: bump to v0.13.9.0, separate CHANGELOG from main's releases
Split our branch's changes into a new 0.13.9.0 entry instead of
jamming them into 0.13.7.0 which already landed on main as
"Community Wave."
Co-Authored-By: Claude Opus 4.6 (1M context) <noreply@anthropic.com>
* docs: clarify branch-scoped VERSION/CHANGELOG after merging main
Add explicit rules: merging main doesn't mean adopting main's version.
Branch always gets its own entry on top with a higher version number.
Three-point checklist after every merge.
Co-Authored-By: Claude Opus 4.6 (1M context) <noreply@anthropic.com>
* fix: put our 0.13.9.0 entry on top of CHANGELOG
Newest version goes on top. Our branch lands next, so our entry
must be above main's 0.13.8.0.
Co-Authored-By: Claude Opus 4.6 (1M context) <noreply@anthropic.com>
* fix: restore missing 0.13.7.0 Community Wave entry
Accidentally dropped the 0.13.7.0 entry when reordering.
All entries now present: 0.13.9.0 > 0.13.8.0 > 0.13.7.0 > 0.13.6.0.
Co-Authored-By: Claude Opus 4.6 (1M context) <noreply@anthropic.com>
* docs: add CHANGELOG integrity check rule
After any edit that moves/adds/removes entries, grep for version
headers and verify no gaps or duplicates before committing.
Prevents accidentally dropping entries during reordering.

feat: community wave — 7 fixes, relink, sidebar Write, discoverability (v0.13.5.0) (#641)
* test: add 16 failing tests for 6 community fixes
Tests-first for all fixes in this PR wave:
- #594 discoverability: gstack tag in descriptions, 120-char first line
- #573 feature signals: ship/SKILL.md Step 4 detection
- #510 context warnings: no preemptive warnings in generated files
- #474 Safety Net: no find -delete in generated files
- #467 telemetry: JSONL writes gated by _TEL conditional
- #584 sidebar: Write in allowedTools, stderr capture
- #578 relink: prefixed/flat symlinks, cleanup, error, config hook
Co-Authored-By: Claude Opus 4.6 (1M context) <noreply@anthropic.com>
* fix: replace find -delete with find -exec rm for Safety Net (#474)
-delete is a non-POSIX extension that fails on Safety Net environments.
-exec rm {} + is POSIX-compliant and works everywhere.
Co-Authored-By: Claude Opus 4.6 (1M context) <noreply@anthropic.com>
* fix: gate local JSONL writes by telemetry setting (#467)
When telemetry is off, nothing is written anywhere — not just remote,
but local JSONL too. Clean trust contract: off means off everywhere.
Co-Authored-By: Claude Opus 4.6 (1M context) <noreply@anthropic.com>
* fix: remove preemptive context warnings from plan-eng-review (#510)
The system handles context compaction automatically. Preemptive warnings
waste tokens and create false urgency. Skills should not warn about
context limits — just describe the compression priority order.
Co-Authored-By: Claude Opus 4.6 (1M context) <noreply@anthropic.com>
* feat: add (gstack) tag to skill descriptions for discoverability (#594)
Every SKILL.md.tmpl description now contains "gstack" on the last line,
making skills findable in Claude Code's command palette. First-line hooks
stay under 120 chars. Split ship description to fix wrapping.
Co-Authored-By: Claude Opus 4.6 (1M context) <noreply@anthropic.com>
* feat: auto-relink skill symlinks on prefix config change (#578)
New bin/gstack-relink creates prefixed (gstack-*) or flat symlinks
based on skill_prefix config. gstack-config auto-triggers relink
when skill_prefix changes. Setup guards against recursive calls
with GSTACK_SETUP_RUNNING env var.
Co-Authored-By: Claude Opus 4.6 (1M context) <noreply@anthropic.com>
* feat: add feature signal detection to version bump heuristic (#573)
/ship Step 4 now checks for feature signals (new routes, migrations,
test+source pairs, feat/ branches) when deciding version bumps.
PATCH requires no feature signals. MINOR asks the user if any signal
is detected or 500+ lines changed.
Co-Authored-By: Claude Opus 4.6 (1M context) <noreply@anthropic.com>
* feat: sidebar Write tool, stderr capture, cross-platform URL opener (#584)
Add Write to sidebar allowedTools (both sidebar-agent.ts and server.ts).
Write doesn't expand attack surface beyond what Bash already provides.
Replace empty stderr handler with buffer capture for better error
diagnostics. New bin/gstack-open-url for cross-platform URL opening.
Does NOT include Search Before Building intro flow (deferred).
Co-Authored-By: Claude Opus 4.6 (1M context) <noreply@anthropic.com>
* fix: update sidebar-security test for Write tool addition
The fallback allowedTools string now includes Write, matching the
sidebar-agent.ts change from commit

fix: security audit compliance — credentials, telemetry, bun pin, untrusted warning (v0.12.12.0) (#574)
* fix: replace hardcoded credentials with env vars in documentation Addresses Snyk W007 (HIGH). Replaces test@example.com/password123 with $TEST_EMAIL/$TEST_PASSWORD env vars. Adds credential safety and cookie safety notes. * fix: make telemetry binary calls conditional on _TEL and binary existence Addresses Socket's 14 MEDIUM findings for opaque telemetry binary. Adds local JSONL fallback (always available, inspectable). Remote binary only runs if _TEL != "off" and binary exists. * fix: pin bun install to v1.3.10 with existence check Addresses Snyk W012 (MEDIUM). Pins BUN_VERSION in browse.ts resolver, Dockerfile.ci, and setup script error message. Adds command -v check to skip install if bun already present. * docs: add data flow documentation to review.ts Addresses Socket HIGH finding (98% confidence). Documents what data is sent to external review services and what is NOT sent. * test: add audit compliance regression tests 6 tests enforce Snyk/Socket fixes stay in place: no hardcoded creds, conditional telemetry, version-pinned bun, untrusted content warning, data flow docs, all SKILL.md telemetry conditional. * refactor: remove 2017 lines of dead code from gen-skill-docs.ts The Placeholder Resolvers section (lines 77-2092) contained duplicate functions that were superseded by scripts/resolvers/*.ts. The RESOLVERS map from resolvers/index.ts is the sole resolution path. Verified: zero call sites outside self-references. * chore: regenerate SKILL.md files from updated templates Reflects: conditional telemetry, version-pinned bun install, untrusted content warning after Navigation commands. * chore: bump version and changelog (v0.12.12.0) Co-Authored-By: Claude Opus 4.6 (1M context) <noreply@anthropic.com> --------- Co-authored-by: Claude Opus 4.6 (1M context) <noreply@anthropic.com> |

feat: remove trigger guard + proactive opt-out prompt (#457)
* fix: telemetry source tagging + duration guards Add --source, --error-message, --failed-step flags to gstack-telemetry-log. Source tagging (live vs test via GSTACK_TELEMETRY_SOURCE env) prevents E2E tests from polluting production data. Duration guards cap unreasonable values (>24h or negative → null). Partial cherry-pick from garrytan/community-mode — non-breaking parts only. Skips install_fingerprint rename (needs schema migration). Co-Authored-By: Claude Opus 4.6 (1M context) <noreply@anthropic.com> * feat: remove trigger guard + proactive opt-out prompt Remove "MANUAL TRIGGER ONLY" injection from all skill descriptions. This frees 59 chars per skill from the 1024-char Codex description budget and lets skills auto-fire based on semantic matching. Merge auto-fire control into the existing `proactive` setting — when false, Claude won't auto-invoke skills or suggest them. Users are prompted once about this preference (chains after the telemetry prompt, fires on second skill run). Also trims the root gstack description by removing the skill catalog (already in the body), saving ~500 chars. feat: worktree isolation for E2E tests + infrastructure elegance (v0.11.12.0) (#425)
* refactor: extract gen-skill-docs into modular resolver architecture Break the 3000-line monolith into 10 domain modules under scripts/resolvers/: types, constants, preamble, utility, browse, design, testing, review, codex-helpers, and index. Each module owns one domain of template generation. The preamble module introduces a 4-tier composition system (T1-T4) so skills only pay for the preamble sections they actually need, reducing token usage for lightweight skills by ~40%. Adds a token budget dashboard that prints after every generation run showing per-skill and total token counts. Co-Authored-By: Claude Opus 4.6 (1M context) <noreply@anthropic.com> * feat: tiered preamble — skills only pay for what they use Tag all 23 templates with preamble-tier (T1-T4). Lightweight skills like /browse and /benchmark get a minimal preamble (~40% fewer tokens), while review skills get the full stack. Regenerate all SKILL.md files. Co-Authored-By: Claude Opus 4.6 (1M context) <noreply@anthropic.com> * feat: migrate eval storage to project-scoped paths Move eval results and E2E run artifacts from ~/.gstack-dev/evals/ to ~/.gstack/projects/$SLUG/evals/ so each project's eval history lives alongside its other gstack data. Falls back to legacy path if slug detection fails. Co-Authored-By: Claude Opus 4.6 (1M context) <noreply@anthropic.com> * fix: sync package.json version with VERSION after merge Co-Authored-By: Claude Opus 4.6 (1M context) <noreply@anthropic.com> * feat: add WorktreeManager for isolated test environments Reusable platform module (lib/worktree.ts) that creates git worktrees for test isolation and harvests useful changes as patches. Includes SHA-256 dedup, original SHA tracking for committed change detection, and automatic gitignored artifact copying (.agents/, browse/dist/). 12 unit tests covering lifecycle, harvest, dedup, and error handling. Co-Authored-By: Claude Opus 4.6 (1M context) <noreply@anthropic.com> * feat: integrate worktree isolation into E2E test infrastructure Add createTestWorktree(), harvestAndCleanup(), and describeWithWorktree() helpers to e2e-helpers.ts. Add harvest field to EvalTestEntry for eval-store integration. Register lib/worktree.ts as a global touchfile. Co-Authored-By: Claude Opus 4.6 (1M context) <noreply@anthropic.com> * feat: run Gemini and Codex E2E tests in worktrees Switch both test suites from cwd: ROOT to worktree isolation. Gemini (--yolo) no longer pollutes the working tree. Codex (read-only) gets worktree for consistency. Useful changes are harvested as patches for cherry-picking. Co-Authored-By: Claude Opus 4.6 (1M context) <noreply@anthropic.com> * fix: skip symlinks in copyDirSync to prevent infinite recursion Adversarial review caught that .claude/skills/gstack may be a symlink back to the repo root, causing copyDirSync to recurse infinitely when copying gitignored artifacts into worktrees. feat: /codex skill — multi-AI second opinion + proactive suggestions (#197)
* feat: /codex skill — multi-AI second opinion (review, challenge, consult) Three modes: code review with pass/fail gate, adversarial challenge mode, and conversational consult with session continuity. First multi-AI skill in gstack, wrapping OpenAI's Codex CLI. * feat: integrate /codex into /review, /ship, /plan-eng-review + dashboard /review offers Codex second opinion after completing its own review. /ship offers Codex review as optional gate before pushing. /plan-eng-review offers Codex plan critique after scope challenge. Review Readiness Dashboard shows Codex Review as optional row. * chore: bump version and changelog (v0.8.0) Co-Authored-By: Claude Opus 4.6 <noreply@anthropic.com> * test: codex skill validation (12 stub tests) + E2E eval test Stub tests (free tier): verify template content — three modes, gate verdict, session continuity, cost tracking, cross-model comparison, binary discovery, error handling, mktemp usage, and integrations into /review, /ship, /plan-eng-review. E2E test (paid tier): runs /codex review on vulnerable fixture repo via session-runner, verifies output contains findings and GATE verdict. * fix: codex auth error message — use codex login, not OPENAI_API_KEY Codex authenticates via ChatGPT OAuth (codex login), not an env var. * feat: codex uses high reasoning effort by default gpt-5.2-codex is the only model available with ChatGPT login. All commands now use model_reasoning_effort="high" for maximum depth — the whole point is a thorough second opinion. * feat: crank codex reasoning to xhigh (maximum) * feat: per-mode reasoning (high for review/consult, xhigh for challenge) + web search Review and consult use high reasoning — thorough but not slow. Challenge (adversarial) uses xhigh — maximum depth for breaking code. All modes enable web_search_cached so Codex can look up docs/APIs. * refactor: don't hardcode model — use codex default (always latest) * feat: JSONL output for codex challenge + consult modes Use --json flag to parse codex's JSONL events, extracting reasoning traces ([codex thinking]), tool calls ([codex ran]), and token counts. This gives richer output than the -o flag alone — you can see what codex thought through before its answer. Co-Authored-By: Claude Opus 4.6 <noreply@anthropic.com> * fix: only persist codex-review log when code review actually ran Don't write a codex-review entry to reviews.jsonl when only the adversarial challenge (option B) was selected — there's no gate verdict to record, and a false entry misleads the Review Readiness Dashboard into thinking a code review happened. Co-Authored-By: Claude Opus 4.6 <noreply@anthropic.com> * feat: add codex plan review option to /plan-eng-review After scope challenge (Step 0), offer to have Codex independently review the plan with a brutally honest tech reviewer persona. Co-Authored-By: Claude Opus 4.6 <noreply@anthropic.com> * test: update e2e test for codex skill Co-Authored-By: Claude Opus 4.6 <noreply@anthropic.com> * fix: codex integration bugs — plan content, review persistence, quoting, stderr - plan-eng-review: Codex now reads the plan file itself instead of inlining content as a CLI arg (avoids ARG_MAX for large plans) - review: add missing echo to persist codex-review results to reviews.jsonl - codex: consult mode uses $TMPERR (mktemp) instead of hardcoded stderr path - codex + review: quote $SLUG/$BRANCH_SLUG in review log paths - codex: scope plan lookup to current project, warn on cross-project fallback Co-Authored-By: Claude Opus 4.6 (1M context) <noreply@anthropic.com> * fix: add .context/ to .gitignore to prevent session ID leaks Codex consult mode stores session IDs in .context/codex-session-id. Without this ignore rule, session IDs could leak into commits. Co-Authored-By: Claude Opus 4.6 (1M context) <noreply@anthropic.com> * feat: proactive skill suggestions + opt-out + trigger phrase tests - Preamble reads proactive config via gstack-config - Root SKILL.md.tmpl has lifecycle map (stage → skill suggestion) - Users can opt out ("stop suggesting") / opt in ("be proactive again") - Restored trigger phrase validation tests (16 skills × "Use when" check) - Added missing "Use when" trigger phrases to /debug and /office-hours Co-Authored-By: Claude Opus 4.6 (1M context) <noreply@anthropic.com> * chore: update changelog for v0.8.0 — add proactive suggestions note Co-Authored-By: Claude Opus 4.6 (1M context) <noreply@anthropic.com> --------- Co-authored-by: Claude Opus 4.6 <noreply@anthropic.com> |

feat: natural language skill routing + proactive suggestions (v0.7.1) (#195)
* feat: add trigger phrases to /debug and /office-hours These two skills had zero "Use when asked to..." phrases, making them completely invisible to natural language. Users saying "debug this" or "brainstorm an idea" would get no skill invocation. * feat: add proactive triggers to all workflow skills Every skill now has "Proactively suggest when..." language so Claude surfaces skills at natural moments — not just when the user says specific trigger phrases. * feat: lifecycle map + proactive preference system Root gstack description now includes a developer workflow guide mapping 12 stages to skills. Preamble reads proactive preference via gstack-config. Users can opt out with "stop suggesting things" and re-enable with "be proactive again" — natural language toggle, no CLI needed. * test: 11 journey-stage E2E routing tests + trigger phrase validation Each test simulates a real development stage (ideation, plan review, debug, QA, ship, retro...) with realistic project context and verifies the right skill fires from natural language alone. 11/11 pass. * chore: bump version and changelog (v0.7.1) Co-Authored-By: Claude Opus 4.6 <noreply@anthropic.com> --------- Co-authored-by: Claude Opus 4.6 <noreply@anthropic.com> |

feat: contributor mode, session awareness, recommendation format (#90)
* feat: contributor mode, session awareness, universal RECOMMENDATION format
- Rename {{UPDATE_CHECK}} → {{PREAMBLE}} across all 10 skill templates
- Add session tracking (touch ~/.gstack/sessions/$PPID, count active sessions)
- ELI16 mode when 3+ concurrent sessions detected (re-ground user on context)
- Contributor mode: auto-file field reports to ~/.gstack/contributor-logs/
- Universal AskUserQuestion format: context → question → RECOMMENDATION → options
- Update plan-ceo-review and plan-eng-review to reference preamble baseline
- Add vendored symlink awareness section to CLAUDE.md
- Rewrite CONTRIBUTING.md with contributor workflow and cross-project testing
- Add tests for contributor mode and session awareness in generated output
- Add E2E eval for contributor mode report filing

* feat: add Enum & Value Completeness to /review critical checklist
New CRITICAL review category that traces new enum values, status strings,
and type constants through every consumer outside the diff. Catches the
class of bugs where a new value is added but not handled in all switch/case
chains, allowlists, or frontend-backend contracts.

* docs: rewrite v0.4.1 changelog to be user-facing and sell the features
Co-Authored-By: Claude Opus 4.6 (1M context) <noreply@anthropic.com>
* feat: add evals for RECOMMENDATION format, session awareness, and enum completeness
Free tests (Tier 1): RECOMMENDATION format + session awareness in all
preamble SKILL.md files, enum completeness checklist structure and CRITICAL
classification.
E2E eval: /review catches missed enum handlers when a new status value
is added but not handled in case/switch and notify methods.
Co-Authored-By: Claude Opus 4.6 (1M context) <noreply@anthropic.com>
* feat: add E2E eval for session awareness ELI16 mode
Stubs _SESSIONS=4, gives agent a decision point on feature/add-payments
branch, verifies the output re-grounds the user with project, branch,
context, and RECOMMENDATION — the ELI16 mode behavior for 3+ sessions.
Co-Authored-By: Claude Opus 4.6 (1M context) <noreply@anthropic.com>
* fix: contributor mode eval marked FAIL due to expected browse error
The test intentionally runs a nonexistent binary to trigger contributor
mode. The session runner's browse error detection catches "no such file
or directory...browse" and sets browseErrors, causing recordE2E to mark
passed=false. Override passed to check only exitReason since the browse
error is the expected scenario.

feat: screenshot element/region clipping (v0.3.7) (#56)
* feat: screenshot element/region clipping (--clip, --viewport, CSS/@ref)
Add element crop (CSS selector or @ref), region clip (--clip x,y,w,h),
and viewport-only (--viewport) modes to the screenshot command. Uses
Playwright's native locator.screenshot() and page.screenshot({ clip }).
Full page remains the default. Includes 10 new tests covering all modes
and error paths.

fix: browse binary discovery broken for agents (v0.3.5) (#44)
* fix: replace find-browse with direct path in SKILL.md setup blocks
Agents were skipping the find-browse binary and guessing bin/browse
(wrong path). Now the setup block explicitly checks browse/dist/browse
with workspace-local priority, global fallback.
Also adds || true to update check to prevent misleading exit code 1.
Adds {{UPDATE_CHECK}} and {{BROWSE_SETUP}} template placeholders to
gen-skill-docs.ts so all skills share a single source of truth.
* refactor: convert qa/ and setup-browser-cookies/ to .tmpl templates
Replaces hardcoded update check and find-browse blocks with
{{UPDATE_CHECK}} and {{BROWSE_SETUP}} placeholders. Both skills
are now generated from templates via gen-skill-docs.
* test: add e2e and LLM eval tests for SKILL.md setup block
- 3 Agent SDK e2e tests: happy path, NEEDS_SETUP, non-git-repo
- LLM eval: setup block clarity + actionability >= 4
- New error pattern: 'no such file or directory.*browse'
These tests catch the exact failure mode where agents can't discover
the browse binary via SKILL.md instructions.

feat: daily update check + /gstack-upgrade skill (v0.3.4) (#42)
* feat: add daily update check script + /gstack-upgrade skill bin/gstack-update-check: pure bash, checks VERSION against remote once/day, outputs UPGRADE_AVAILABLE or JUST_UPGRADED. Uses ~/.gstack/ for state. gstack-upgrade/SKILL.md: new skill with inline upgrade flow for all preambles. Detects global-git, local-git, vendored installs. Shows What's New from CHANGELOG. browse/test/gstack-update-check.test.ts: 10 test cases covering all branch paths. * refactor: remove version check from find-browse, simplify to binary locator Delete checkVersion(), readCache(), writeCache(), fetchRemoteSHA(), resolveSkillDir(), CacheEntry interface, REPO_URL/CACHE_PATH/CACHE_TTL constants, and META output from find-browse.ts. Version checking is now handled by bin/gstack-update-check (previous commit). * feat: add update check preamble to all 9 skills Every skill now runs bin/gstack-update-check on invocation. If an upgrade is available, reads gstack-upgrade/SKILL.md inline upgrade flow. Also adds AskUserQuestion to 5 skills that lacked it (gstack root, browse, qa, retro, setup-browser-cookies) and Bash to plan-eng-review. Simplifies qa and setup-browser-cookies setup blocks (removes META parsing). * chore: bump version and changelog (v0.3.4) Co-Authored-By: Claude Opus 4.6 <noreply@anthropic.com> * fix: remove unused import + add corrupt cache test Address pre-landing review findings: - Remove unused mkdirSync import from gstack-update-check.test.ts - Add Path I test: corrupt cache file falls through to remote fetch Co-Authored-By: Claude Opus 4.6 <noreply@anthropic.com> --------- Co-authored-by: Claude Opus 4.6 <noreply@anthropic.com> |

feat: SKILL.md template system, 3-tier testing, DX tools (v0.3.3) (#41)
* refactor: extract command registry to commands.ts, add SNAPSHOT_FLAGS metadata
- NEW: browse/src/commands.ts — command sets + COMMAND_DESCRIPTIONS + load-time validation (zero side effects)
- server.ts imports from commands.ts instead of declaring sets inline
- snapshot.ts: SNAPSHOT_FLAGS array drives parseSnapshotArgs (metadata-driven, no duplication)
- All 186 existing tests pass
* feat: SKILL.md template system with auto-generated command references
- SKILL.md.tmpl + browse/SKILL.md.tmpl with {{COMMAND_REFERENCE}} and {{SNAPSHOT_FLAGS}} placeholders
- scripts/gen-skill-docs.ts generates SKILL.md from templates (supports --dry-run)
- Build pipeline runs gen:skill-docs before binary compilation
- Generated files have AUTO-GENERATED header, committed to git
* test: Tier 1 static validation — 34 tests for SKILL.md command correctness
- test/helpers/skill-parser.ts: extracts $B commands from code blocks, validates against registry
- test/skill-parser.test.ts: 13 parser/validator unit tests
- test/skill-validation.test.ts: 13 tests validating all SKILL.md files + registry consistency
- test/gen-skill-docs.test.ts: 8 generator tests (categories, sorting, freshness)
* feat: DX tools (skill:check, dev:skill) + Tier 2 E2E test scaffolding
- scripts/skill-check.ts: health summary for all SKILL.md files (commands, templates, freshness)
- scripts/dev-skill.ts: watch mode for template development
- test/helpers/session-runner.ts: Agent SDK wrapper for E2E skill tests
- test/skill-e2e.test.ts: 2 E2E tests + 3 stubs (auto-skip inside Claude Code sessions)
- E2E tests must run from plain terminal: SKILL_E2E=1 bun test test/skill-e2e.test.ts
* ci: SKILL.md freshness check on push/PR + TODO updates
- .github/workflows/skill-docs.yml: fails if generated SKILL.md files are stale
- TODO.md: add E2E cost tracking and model pinning to future ideas
* fix: restore rich descriptions lost in auto-generation
- Snapshot flags: add back value hints (-d <N>, -s <sel>, -o <path>)
- Snapshot flags: restore parenthetical context (@e refs, @c refs, etc.)
- Commands: is → includes valid states enum
- Commands: console → notes --errors filter behavior
- Commands: press → lists common keys (Enter, Tab, Escape)
- Commands: cookie-import-browser → describes picker UI
- Commands: dialog-accept → specifies alert/confirm/prompt
- Tips: restore → arrow (was downgraded to ->)
* test: quality evals for generated SKILL.md descriptions
Catches the exact regressions we shipped and caught in review:
- Snapshot flags must include value hints (-d <N>, -s <sel>, -o <path>)
- is command must list all valid states (visible/hidden/enabled/...)
- press command must list example keys (Enter, Tab, Escape)
- console command must describe --errors behavior
- Snapshot -i must mention @e refs, -C must mention @c refs
- All descriptions must be >= 8 chars (no empty stubs)
- Tips section must use → not ->
* feat: LLM-as-judge evals for SKILL.md documentation quality
4 eval tests using Anthropic API (claude-haiku, ~$0.01-0.03/run):
- Command reference table: clarity/completeness/actionability >= 4/5
- Snapshot flags section: same thresholds
- browse/SKILL.md overall quality
- Regression: generated version must score >= hand-maintained baseline
Requires ANTHROPIC_API_KEY. Auto-skips without it.
Run: bun run test:eval (or ANTHROPIC_API_KEY=sk-... bun test test/skill-llm-eval.test.ts)
* chore: bump version to 0.3.3, update changelog

* feat: conductor.json lifecycle hooks + .env propagation across worktrees
bin/dev-setup now copies .env from main worktree so API keys carry
over to Conductor workspaces automatically. conductor.json wires up
setup and archive hooks.
