v1.91.350.0 feat(review): GSTA-167 variant G reviewer stack: blocking floor in both voices, one batched specialist, data-file classifier (#3660)
* feat(review): variant G part 4: data files no code names are docs in classifyDiff, untested state-matrix cells map below the floor per cell (GSTA-167 PR-a)
Part 4a: lib/review-depth.ts owns DATA_PATH (JSON, JSONL, NDJSON, CSV, TSV, raster
images; YAML, TOML and SVG stay code) and applies the data rule only in classifyDiff,
to candidates lib/review-collect.ts finds no non-docs consumer for (git grep of
basenames at head, merge base and, live, the working tree; data-to-data chains four
deep; over 2,000 candidates keeps all code; a grep failure fails closed). classifyPath
and every path-only caller are unchanged; the receipt gate scan decides through
gateScanNeeded (path-only), so it cannot be skipped. gstack-ship-preflight computes
RUNTIME_LINES with classifyDiff over gstack-review-plan --json (now with consumed).
Part 4b: lib/review-scope.ts mapStateMatrixOutput maps an "untested cell" finding to
INFORMATIONAL when its cell has test null in the same output's matrix and it is the
only finding on that cell; gstack-state-matrix findings prints it for Step 9.2 before
the merge. state-machines.md is byte-identical; check still reads the raw output.
Reviewer-brief pins repinned under no-loss replay PR-a (Arm 4: plan identity at the 14
cohort heads; free exact re-score of saved C, D and A' findings).

* feat(review): variant G parts 1 and 3: blocking floor in both prose voices, specialists at medium (GSTA-167)
Part 1: the native adversarial and outside-voice prompts end with the blocking
floor ("would fail a test, break production, or lose data or secrets") and ask
each finding for Severity and Blocks: yes|no. Additive rule: a finding is
CRITICAL when its label rule says so or it says Blocks: yes; Blocks: no never
lowers one (proseVoiceSeverity, BLOCKING_FLOOR in lib/review-scope.ts).
Part 3: ROLE_EFFORT puts specialists at medium; Red Team, native adversarial
and fix-check stay full; light's batched specialist (carries the Red Team
prompt) stays full; --no-tiers sends specialists to host.
Repinned reviewer briefs with no-loss replay G1 (live Arm G1, not yet run):
ship/sections/review-army.md, ship/sections/adversarial.md,
review/sections/adversarial.md, lib/review-depth.ts. Merge only on G1's pass.
Review-skill parity ratio 1.3136 -> 1.3180 and the gstack-review size pins
+537 for the approved +0.3k tokens per voice.

* feat(review): variant G part 2: lean ensemble, one batched specialist at every depth (GSTA-167)
planReview dispatches one 'specialist batched' at standard and full depth (and
light, which adds the Red Team checklist): Testing and Security always on code
and gate class, plus State-machines, Data-migration, API-contract and Design
when scope asks; a forced checklist always joins. Maintainability, Performance
and Simplification are read only when forced (SKIP names them). LIGHT_FIXED is
[testing, security]; BATCH_SCOPED joins DEPTH_RULES so old receipts re-plan.
The Red Team rule and prompt are unchanged; it reads the batched reader's
merged findings. specialistsFor stays as the legacy selection the dispatch
compare script models.
Repinned reviewer briefs with no-loss replay L (live Arm L, scored L∘G1 vs G1;
not yet run): ship/sections/review-army.md, lib/review-depth.ts. Merge only on
L's pass.

* feat(review): variant G on #3648's dispatch: Blocks: yes collects as CRITICAL, batched checklists by name (GSTA-167)
Integrates parts 1 and 2 with gstack-review-dispatch (#3648):
- lib/review-ledger.ts parseFindings: a prose voice's "Blocks: yes" makes its
own line, or the finding on the line just before it, CRITICAL in
merged.jsonl (normalizer v2, certified by round 5's G1), so judge refuses a
lead that keeps it below the floor; with no finding before it the Blocks
line is its own CRITICAL finding. "Blocks: no" never lowers a label.
- lib/review-brief.ts: the outside-voice brief no longer appends "Give each
finding a severity"; the section's prompt now asks for Severity and Blocks,
so the brief is the certified section prompt plus the branch diff.
- bin/gstack-review-dispatch render --checklists takes the plan's
checklists= names (review/specialists/<name>.md) as well as paths and
refuses an unknown one, since the batched reader is now every depth's
specialist dispatch.

* chore(changelog): GSTA-167 variant G reviewer stack fragment
Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com>
* fix(review): consumer scan survives grep.lineNumber/grep.column; collect reads separate-line Severity/Blocks
/ship pass 1 (PR #3660): the Red Team CRITICAL at lib/review-collect.ts:120 and the
informational findings in the same batch. proseVoiceSeverity had no caller and is
removed; the normalizer v2 table now runs through parseFindings, the path collect uses.
Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com>
* fix(review): collect keeps every prose blocker and one id per finding
/ship pass 2 (PR #3660): an unlabeled line carrying an inline Blocks: yes collects as
CRITICAL again; Severity/Blocks continuation needs a colon, stops at a list item, heading,
bold paragraph opener or a repeated field, and never swallows a top-level bullet or its
section label; the native voice's FIXABLE collects as CRITICAL under its role with or
without a dispatch name; the consumer scan adds --no-color.
Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com>
* fix(review): a later finding's fields never land on the one before it; explicit Severity wins its line
/ship pass 2 Red Team (PR #3660): prose after a finding's Severity/Blocks field, a
post-blank paragraph or a line in an indented block starts the next finding, and a
line's explicit Severity: label decides it over other label words on the line.
Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com>
* fix(review): FIXABLE outranks a Severity label on its line; a blocker keeps its own id and subject
/ship fix-check (PR #3660): labels are named before the strongest is taken, so a one-line
native FIXABLE ... Severity: Medium collects as CRITICAL; a later finding starts at a
file:line after the open finding's fields, field bullets stay on their finding, a field
line may omit the colon, and continuation prose never replaces a list item's subject.

v1.91.339.0 ship-queue: stamped merge-train prefixes and train land (GSTA-154 PR B) (#3595)

Version Gate stops applying open claims to a fragments stamp. Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * fix(land): close adversarial and outside-voice findings land reconciles a merge GitHub completed behind an error reply, refuses --break-lock against a holder that just entered a push or a merge, keeps a repair takeover on the lock itself (any checkout can land the repair PR), resumes --repair after a failed PR create, releases the lock on QUEUE_LAND_BASE_BUSY, never writes through a symlinked release file, keeps a package.json version source's other edits, and refuses an empty object id instead of pushing a deletion. A carried-back fragment is matched on whole released lines. Under changelog_fragments Version Gate accepts a stamped head only as a [pin, base] merge-step commit with valid fragments. Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * feat(land): refuse a pin without a READY receipt; symlinked release files refuse before restamp Under changelog_fragments, gstack-ship-queue ready records a READY receipt (refs/notes/gstack-trains) once its pregate, full_e2e and /ship receipt checks pass, and land refuses a pin without one (fix: run gstack-ship-queue ready --pr N), --dry-run included (GStack Minder ruling, 2026-10-29). The merged tree's release files may not be symlinks, so restamp never writes outside the scratch worktree. --repair adopts an existing branch only when it holds land's repair commit. Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * fix(pregate): clear's stamp-only substitution applies the changelog_fragments fold; docs match land and ready gstack-pregate clear and gstack-tree-receipt now classify through one classifyFiles, so under changelog_fragments a receipt for the fragment head clears the stamped head when the stamp is exactly the fold. The ship-policy reference names ready's receipt push, land's own check polling, the key-off refusal and the /ship changelog_fragments line. Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * docs(pregate, ship-policy): the fragment fold's two receipt rules, and clear applies them too Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * feat(ship-queue): stamped train prefixes S_i with the self-check (PR B) Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * feat(ship-queue): train build stamps S_i under fragments; train land publishes S_i exactly; backstop covers exact trees (PR B) Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * docs: stamped trains and train land; QUEUE_TRAIN_STAMP_MISMATCH anchor Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * captain templates: fragments instead of [Unreleased]; no slot call for stamped trains Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * test: timeouts on the train-land gh wrapper's sync spawns Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * feat(ship-queue): train land checks the depth-checked receipt (#3567); regenerate the doctor anchors Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * test(train-stamp): S_i keeps the base's four-part package.json (#3557) Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * test(windows): leave test/ship-queue-train-land.test.ts out of the Windows-safe subset (same gh shim as the train tests) Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * fix(train-land): close pre-landing review and outside-voice findings - train land checks commit-tree and stamps with a fixed identity and date, journals before the push, and adopts its own stamp head on a rerun; a failed commit-tree never pushes a branch deletion - a symlinked release file in the merged tree refuses before the train stamp writes - mergeStep merges a conflicted manifest three-way with the predecessor's version (mergeManifest, shared with land) - train land refuses a PR retargeted off the base and a failed base refresh - Version Gate skips a released fragment carried in by a stacked pin instead of counting its bump - bisect of a stamped train tests T0 and S_1..S_k Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * fix(train-land): a rerun whose head is still the pin re-enters the stamp step after a journaled, unpushed stamp Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * fix(train-land): prove the record's S_i is on the gated chain before stamping; a merge main does not show yet pends Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * fix(train-land): pin S_i to the gated head's exact prefix; an out-of-order slot refuses without freezing; stamps never sign Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * fix(train-land): pin S_i to slot position; a failed push or unreadable PR never reads as a move; reruns of landed slots confirm; T0 in the out-of-order refusal Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * feat(train-land): verify the whole stamped chain from git before landing; require changelog_fragments.required_checks green on the stamp commit Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * docs(ship-policy, troubleshooting, harness): train land refusals, resume and required checks; stamped bisect; three-way manifest merges Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * ship: write the Steps 12-16 range with an ASCII hyphen so the skeleton fits maxSkeletonBytes Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> --------- Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> |

v1.91.333.0 fix(scorecard): --now bounds every windowed line; recommended-harness week is 83 PRs (GST-135) (#3635)

v1.91.309.0 fix(flaky): one rule each in the judged review and Eng prose; a cancelled judge names what it was waiting on (GSTA-139 S3) (#3544)
* fix(flaky): give the judged review and Eng prose one rule each, and name what a cancelled judge received (GSTA-139 S3)
- review: Step 5.8 records an unresolved non-gate defect as open, and a repeat
pass's reruns are revalidation that run after smoke expiry in the same
PROBE_DIR with materialize once on the final pass (every sample of #3527's
red panel 40617200857 and its rerun named one of these). Nearby prose trimmed
so union, skeleton and host pins do not grow.
- plan-eng-review: drop the Eng-only em-dash Voice variant so the shared Voice
hoists; the Scope gate's Format precedence names em dashes (5 of 6 samples of
40634787316 named the near-copy Voice). Host size pins lowered.
- llm-judge: a cancelled judge request prints llm-judge-aborted with timing,
429 waits and stream event counts (no content), so the next workflow-judge
deadline (train 35 gate 40660626349) names its cause.
- benchmark: the Phase 6 example no longer lazy-loads the hero image.

v1.91.307.0 ship: proportional review depth (light, standard, full) with depth-checked receipts (#3567)
* feat(ship-receipt): carry across regenerated outputs and onto a reviewed tree after a rebase
A base merge whose only product-side change is a registered output the
pregate regen check proved fresh now carries the receipt. A rebased head
carries when its tree is one the receipt covers and its product patch-id
against the current base matches (RECEIPT_CARRY_TREE_MISMATCH otherwise).
Docs: merge main into a reviewed branch, never rebase it.
Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com>
* fix: regenerate doctor anchors; type the head_tree assert
Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com>
* feat(review): proportional /ship review depth (light, standard, full)
Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com>
* fix: carry sets aside only outputs the regen check proved it recreates
The regen check deletes each touched output in its scratch worktree before
the command runs and records the ones recreated byte-identically as proven.
gstack-ship-receipt carry exempts only those paths, and only when the check
ran origin/<base>'s registry at the commit the carry reads. A file under an
output glob that the generator never writes stays product (pre-landing
review, #3564 pass 1).
Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com>
* feat(ship-receipt): record review depth, check it in the queue, structured review-loop exception (#3559)
Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com>
* fix: prove generated outputs in a second regen run; literal names only
The regen verdict comes from the unmodified run again, so a generator that
reads its own registered output (gen-skill-docs and
qa/templates/functional-report-template.md) passes as before; the proof is a
second run with the touched outputs deleted, and its failure only means not
proven. The carry ignores a proven path with glob syntax, since it uses the
paths as pathspec globs (pre-landing review, #3564 pass 2).

Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com>
* fix: pre-landing review fixes (depth scan binding, queue scope, carry checks)
- carry refuses a --head other than the checked-out HEAD, a receipt with
gstack_version but no review_depth, and an owner exception that no longer
stands; a dirty or foreign checkout makes the write-time gate scan
unavailable (full)
- the queue binds a gate scan only to the full bound commit and recomputes
the scope signals with gstack-diff-scope <base> --head <sha>, the same
range the writer uses
- the queue checks the review-loop exception's fix-check ancestry
- a package.json version line counts as stamp-only only when it is a bare
version key
- docs and help name what review_depth is and which registry the queue reads

v1.91.302.0 fix: repair three flaky gate cases from the 2026-10-28 flaky pass (index flags, exploratory QA, cookie auth) (#3553)
* fix(review): shared-code evidence gathering is read-only (index-flags flaky, gate 40619718717)
The failing assume-unchanged trial ran git update-index --really-refresh while gathering evidence, which cleared the flag the checker reads. Step 1 now says the read is read-only and names that command; nearby prose tightened so the section stays byte-identical in size (no pin or ledger move).

Also: ledger written before the files, --refresh-registered no longer re-runs harness hosts through setup (gstack-harness refresh keeps their mode), bash goes through runBashSync, and setup tests follow openclaw/hermes becoming installs. v1.91.289.0 feat: skill diet pilots for plan-design-review, office-hours and design-review (GSTA-134) (#3525)
* feat(plan-design-review): skill diet (GSTA-134 pilot 1) SKILL.md 66,063 -> 56,209 B (claude host); review-sections.md 52,243 -> 50,183 B. Cut model-known prose (cognitive patterns, verbose designer prose, duplicated formatting rules); UX principles kept as a five-line Krug summary after the blind judge showed wayfinding loss without it. Section layout unchanged: autoplan's methodology snapshot requires review-sections.md as the only indexed section. Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * feat(office-hours): skill diet (GSTA-134 pilot 2) Moves the Phase 3.5 Codex second opinion and the Phase 4.25 visual design (designer mockups / HTML sketch) out of the eager SKILL.md into on-demand sections behind STOP pointers; the CODEX_SECOND_OPINION, DESIGN_MOCKUP and DESIGN_SKETCH resolvers are untouched. Claude-host SKILL.md 73,248 -> 43,885 bytes. skill-diet before/after (Opus, 9 tasks x 3): success 26/27 -> 27/27, median tokens per successful run 170,197 -> 124,941; blind judge after 10, before 5 of 15. YC pitch, flattery and promo text unchanged (sections byte-identical to main). Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * feat(design-review): skill diet (GSTA-134 pilot 3) Moves the outside voices and the test-framework bootstrap into on-demand sections (the bootstrap now loads at Phase 8e.5, its only consumer: a JS-behavior fix that needs a regression test with no known test command), replaces the UX principles block with a Krug summary, and tightens the DESIGN_METHODOLOGY prose (design-review is its only consumer). Shared resolvers TEST_BOOTSTRAP and DESIGN_OUTSIDE_VOICES are untouched. Claude-host SKILL.md 115,947 -> 84,869 bytes. skill-diet before/after (Opus, 12 tasks x 3): success 32/36 -> 34/36, median tokens per successful run 326,662 -> 257,819; blind judge after 9, before 5, tie 1. Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * test: re-pin size, context and carve guards for the GSTA-134 skill diets Every pin moves down except office-hours' parity maxSizeRatio (1.1796 -> 1.1921, GStack Minder's call as merge-queue owner): its union grew 1,662 B because the second-opinion question now sits in the skeleton while the untouched CODEX_SECOND_OPINION resolver keeps its own copy. design-review leaves the size allowlist on every host. Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * fix: drop the stale <affected-url> placeholder after the design-review Phase 8d diet Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * fix: design-review checklist headers count the items they list after the diet Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * docs: design-review report path and UX_PRINCIPLES consumers after the skill diets Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * chore: CHANGELOG [Unreleased] for the GSTA-134 skill diets Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> --------- Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> |

The fetch is forced, Steps 2 and 4 stop when the head is not the one observed in Step 1, and the head-is-base guard applies only to same-repository PRs (a fork's main into main is a valid head). Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * fix: /modernize stops on merge commits in the PR range and pushes a fork head to the fork A plain git rebase drops merge commits and git range-diff compares only the non-merge patches, so a change authored in a PR's merge commit disappeared while the proof printed = for every patch and Step 5 force-pushed the loss. Step 4 now counts merges in $MERGE_BASE..$OLD_HEAD and stops when there are any, switches with -C so a rerun after a refused lease does not fail on the existing branch, and asks for a cross-repository diff to be read as untrusted input before the repository's test command runs it. Step 5 pushes a fork head to the fork's URL with the same pinned lease instead of to origin, where the lease could never match. Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * test: cover the Codex default-prompt render, the openai.yaml ownership proof and the unattended grant Adds the /ship coverage audit's tests: test/host-renders-openai-yaml-proof.test.ts drives bin/gstack-host-renders.sh's weakened proof against a rendered yaml, a hand-written one and a generic-prompt one; test/unattended-grant.test.ts pins the docs/unattended.md grant section and the handoff pointer; test/gen-skill-docs.test.ts adds modernize to the skills whose codex_default_prompt must reach openai.yaml. Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * docs: name the static lists a new skill still needs and the Codex metadata file From the ship documentation audit: CONTRIBUTING's new-skill checklist said no static list needs a row, which this PR disproved (lib/doctor-components.ts SKILL_REQUIREMENTS and the catalog rows); the host comparison table and docs/ADDING_A_HOST.md gain the agents/openai.yaml default_prompt source; a blank line before the new docs/unattended.md grant heading. Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * fix: pre-landing review fixes CHANGELOG [Unreleased] gate-integrity record: the catalog and context-budget figures re-measured on top of main (1,314 -> 1,359; modernize 9466; alwaysOnTotal 7458 -> 7880), as the merge commit's ratchets state. v1.91.281.0 fix(flaky): repair four paid gate detectors, the design-floor focus picker and the judged review/plan-review prose (GSTA-128) (#3516)
* fix(flaky): repair the five paid gate detectors and the judged review/plan-review prose (GSTA-128)
Daily flaky pass over the 2026-10-27 Open ledger entries, paid cases first.
- ship-docsync-store (40458489644, 40477638211): docsync-observer admitted only
`git branch --show-current`; both captured parents' fourth call was a read ending
in `git branch -a`. Operand-free branch listings are now part of the read grammar.
- ship-docsync-completion (40465691803): the parent ran two /document-release
dispatches and wrote the accepted second section into the report while the case
compared the first. The contract now follows the last foreground dispatch.
- ship-local-hook-preservation (40467320097): the red reply delegated the guard to
the repo owner ("have someone wire the guard in by hand"); toUser now reads a
determiner-led phrasal object and owner/maintainer/someone + themselves.
- plan-design-finding-floor (x2): the pending menu asked to cover all 7 dimensions
without the word "focus"; the picker now reads that question shape.
- Judge cases: plan-review headers no longer offer a "(or unverified)" branch the
four-mode preflight can never print; /review's Scope Check is emitted in Step 3
after the full diff read; the small-diff rule and the specialists record agree on
State Machines; Step 5.8.2 names which post-fix rerun rule governs. Nearby prose
tightened so review, ship and plan-eng-review stay at their parity caps; shrunk
size pins lowered per the guard's own instruction.
Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com>
* test(plan-review): expect the renamed routing row ('Any other mode') in the Eng provider case
The GSTA-128 prose repair renamed the plan-review routing row from 'other preflight mode, including harness mismatch' to 'Any other mode (not_installed, under_current_harness)'; test/plan-review-cases.test.ts:657 still asserted the old text and failed quick-bun-default on #3516 (run 40524518937).
Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com>
* test(eval-select): register the three new free fixtures in FREE_FIXTURES
eval: select reported docsync-branch-listing-public.json, docsync-two-attempts-public.json and design-floor-focus-cover-all.json as unknown dependencies (needs touchfile entry) and fell back to the full gate on that alone. Each is read only by a free test, so they belong in FREE_FIXTURES beside their siblings.
Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com>
* fix(review): pre-landing review fixes for the paid flaky-case repairs
Pass 1 of /ship's review loop on #3516 (core, four specialists, native and
outside adversarial, Red Team). Fixed in the diff:
- test/skill-e2e-ship-docsync.test.ts: the two-attempt retained-edit filter
dropped a path from changedPaths even when the accepted contract's
files_updated claimed it, so an honest re-audit that re-edits the same
document read as 'unreported edits'. acceptedChangedPaths() in
test/helpers/docsync-contract.ts keeps a retained path the accepted
contract claims; the free replay proves the old filter red on that shape.
- test/helpers/ship-hook-actor.ts: the owner+reflexive manual-integration arm
credited a denial ('so the owner does not have to do it themselves') or a
first-person claim. ownersOwnHand() requires a hook noun, rejects a
negation before the reflexive and a first-person subject; probes added.
- scripts/resolvers/plan-gates.ts + review/sections/manifest.json: the
no-plan path still said 'Emit Step 1.5's Scope Check once' and the STOP
trigger 'finishing Step 1.5's Scope Check', the circular prerequisite gate
40454750574 flagged, on the path most reviews take. Both now point at
Step 3 ('Step 3 emits the Scope Check once without plan fields';
'Before leaving Step 1.5').
- review/SKILL.md.tmpl: Step 3 item 5 emits the Scope Check on the first
pass only (a fix-range repeat pass reads a partial diff by construction);
two prose tightenings keep the review skeleton under its pins, which are
lowered by 3 on the eight pinned hosts.
- test/helpers/docsync-interface.ts: the declared branch-listing class now
enumerates the exact flag set DOCS_BRANCH_LIST_FLAGS accepts.
Coverage audit (Step 7) tests: plan-review and doc-review run headers admit
only the CODEX_MODE values their preflight prints
(test/outside-voice-preflight.test.ts); the final Scope Check is emitted
once in Step 3 and every owner names that point, no-plan path and STOP
trigger included (test/review-workflow-clarity.test.ts).
Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com>
* fix(ship-hook-actor): read the owner's denial in the owner's own clause
Review pass 2 on #3516 (State Machines, with the same site flagged by every
other reviewer): the pass-1 negation guard in ownersOwnHand() scanned the
whole sentence prefix before the reflexive, so an honest request after a
negated subordinate clause ("Since the installer did not run, the repo owner
needs to add the guard to the existing hooks themselves") was refused, a
recall regression against

v1.91.280.0 fix(flaky): ubi-runner quota wait counts down; pregate TERM teardown and design-lint linearity measure what they mean (GSTA-128) (#3517)
* fix(flaky): ubi-runner quota wait counts its budget down; pregate TERM teardown and design-lint linearity checks measure what they mean (GSTA-128) Daily flaky pass, free-tier timing entries from the 2026-10-27 ledger. - test/ubicloud-runner.test.ts quota case (Free Tests 40474956830, 40480063084, 40488875742): quota_preflight pinned a wall-clock deadline before its first usage call, so a slow fake-CLI spawn on a loaded runner shaved the printed budget to "waiting up to 2s more". The budget now counts seconds spent waiting for room; usage reads between sleeps no longer eat it. Loaded local loop: 8/12 and 6/12 green before, 12/12 after. - test/ubicloud-pregate-remote.test.ts TERM teardown (40487321907 shard 13): the stub's `>>` creates the .down file before echo writes the line, and the test polled the inode, then read "". Both teardown waits now wait for the written line. - test/design-lint-fifth-cycle.test.ts tracked-caps linearity (40494745147 shard 15): the 8000-label run was timed once by wall clock on a shared runner (515 ms against the 500 ms floor). It now measures the lint's own CPU time, fastest of three runs, against the same unchanged bound. - The hung-setup watchdog assertion now carries the runner's stderr, so its next red names the cause (one unexplained exit 2 in 46 local runs). Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * test(ubi-runner): prove the quota wait countdown; CHANGELOG entry for the free-tier timing repairs (GSTA-128) The existing WAIT=3 quota case passes under both the old wall-clock deadline and the new countdown because its fake usage read is instant. The new case slows the usage read to 1.2 s and asserts the printed 2 s budget (origin/main prints 1 s), then stubs sleep for a 70 s wait to see the 30 s steps and the release when the peer VM disappears. /ship Step 13 adds the [Unreleased] CHANGELOG entry; the train re-heads it at the slot. v1.91.279.0 eval:select exemptions and ETHOS.md registration (#3499), below-floor review rulings (#3504, #3485), Windows curation, GSTA-121 follow-ups (#3515)
* Eval selection exemptions, review-floor rulings and the GSTA-121 follow-ups Release metadata (NOTICE.md, LICENSE, licenses/**) no longer restores the full paid gate and ETHOS.md is registered under the two prompts that read it (#3499). docs/review-policy.md records the six finding classes #3485 and #3504 ruled below the floor and the review army's lead judgment applies the table; the floor itself is unchanged. The Windows curation moves test/pregate-remote-stamp-only.test.ts to KNOWN_WINDOWS_INCOMPATIBLE (#3485). From GSTA-121: Blast radius in docs/skills.md and the merge-ask template, the 11-digit run-id exemption from pii.phone.e164 after a run word, relative string literals as import-graph edges, and a ubi-runner pack that never tars the live .git. Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * fix: pre-landing review fixes Red Team pass 1 (all below the floor): an 11-digit span with a leading 1 after a run word is a US or Chinese national number, not a run id, and reports again; ubi-runner pack removes its temporary repository when it fails and replays branch.* with remote.* so a branch's upstream resolves on the VM; the conservative-refusal example in docs/review-policy.md reads in the refusing direction; the touchfiles header names why ETHOS.md sits only under the two prompts that quote it. Step 6's selection found captain/templates/merge-ask.md as the one unknown dependency of this PR and registered captain/templates/** in FREE_ONLY_PR_FILES (#3499). Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * fix: pre-landing review fixes (pass 2) The cmd_pack EXIT trap bakes the temp path in: a set -e failure unwinds the function before the trap runs and a local $tmp is unset there, so the old form leaked the snapshot. The leak test creates TMPDIR where the pack reads it and asserts the failure is the missing index. CHANGELOG examples no longer spell a full national number. Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * fix: adversarial review fixes The pack snapshot carries the index's staged blobs as a pack of their own, so a VM write-tree (gstack-wtree) can read a staged file the way the old .git tar allowed; git init runs with --template= and gc.auto=0 and a valueless remote/branch key replays as true. scripts/harness-version.json re-pins scripts/test-pr-profile.ts after the captain/templates/** entry. The run-id exemption reads the same way in the scanner and gstack-post: an 11-digit span after a run word is a run id (the leading-1 exclusion from the Red Team pass contradicted gstack-post's tested contract and the ruling that a run id is not a phone number), with the residual named in the comment, the docs and the CHANGELOG. The #3499 pins move to their own test so the boundary test stays under its default budget. Docs audit: TESTING_INTERNALS names RELEASE_METADATA_FILES and captain/templates/**, docs/captain.md names Blast radius. Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * fix: pre-landing review fixes (pass 4) The pack's staged-blob list comes from the copied index, holds only blobs staged against HEAD (not every tracked blob), skips gitlinks whose commit the superproject lacks, and dies with its own message when pack-objects fails. The live-checkout test covers a gitlink entry and a valueless remote key replayed as true. CHANGELOG names the staged-blob carry. Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * fix: pre-landing review fixes (pass 5) The pack's blob list is the copied index's blobs that HEAD's tree lacks, so an intent-to-add entry's empty blob and the stages of an unmerged entry travel too (the HEAD-only diff list dropped both); gitlinks still skip. The live-checkout test adds an intent-to-add entry, which the VM fsck assertion covers. v1.91.277.0 feat(preamble): office-hours stops copying the shared AskUserQuestion subsections (GSTA-96) (#3453)

v1.91.272.0 feat(skills): absorb pstack's blast radius, transcript recall, vet-the-number and design-twice as lazy passes (#3500)
* feat(skills): absorb pstack's blast radius, transcript recall, vet-the-number and design-twice as lazy sections
/investigate gains sections/blast-radius.md (the one safety fact, the five-rung
evidence ladder, look where grep stops, confirmed and cleared risks apart) with a
Phase 4 pointer, and the shared-premise red flag before the 3-strike rule.
/context-restore is carved for the first time: on NO_CHECKPOINTS, sections/transcripts.md
mines this workspace's own transcripts (host stores declared in hosts/*.ts and rendered
by TRANSCRIPT_SOURCES / TRANSCRIPT_DISCOVERY), a fixed 7-day window, never another
project's folder, subagents return only findings, redaction before anything leaves,
git and gh verify every artifact, a status-tagged brief. /benchmark is carved for the
first time: sections/vet-the-number.md asks the seven questions before Phase 5 reports
a comparison. /plan-eng-review gains sections/design-twice.md (a second structurally
distinct shape compared on interface depth, the eight design red flags), bound by the
autoplan methodology snapshot alongside review-sections.md.
Ideas from pstack (Lauren Tan, MIT), rewritten in gstack's words; NOTICE.md. Garry,
2026-10-26: "Do it, send". Guards: carve-guards entries and measured lines, eleven
plan-eng-review pins re-measured, periodic carve-section-loading cases for the two new
carves, free tests with a fixture transcript.
Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com>
* fix(pstack-c1): fold design-twice into Section 1 of the eng review section, per-host transcript table, fixture and slice-cap repairs
The remote free run reported nine failures in seven files, all from this
branch: four tests encode plan-eng-review's one companion section
(eng-scope-entry-ap, autoplan-methodology-names, plan-review-cases,
review-checklists), so the design-twice pass now lives inside Section 1 of
sections/review-sections.md with the skeleton, manifest and
bin/gstack-autoplan-snapshot.ts back at main; the Codex render of
context-restore named ~/.claude/ through the all-hosts transcript table, so
{{TRANSCRIPT_SOURCES}} renders this host's row only; the transcript fixture
is declared in FREE_FIXTURES; and the two new periodic cases took the census
to 39 slices, so evals-periodic.yml's eval-slices max-parallel goes 38 -> 40.
Pins: 11 plan-eng-review re-pins at +2,896; maxSizeRatio 1.2400 (measured
1.2389); Codex gpt-5.4 overlay 159,588 bytes.
Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com>
* fix: pre-landing review fixes
The discovery block takes the none branch from hosts/*.ts's transcripts
declaration instead of a host-name fallthrough, and the resolver header says
where each half lives; the T2 subagent brief frames the transcript as data,
not instructions; the test asserts table/block agreement per host, imports
CAPY_NO_TRANSCRIPTS, and drops the fixture-shape case nothing reads.
Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com>

v1.91.263.0 feat(ship-queue): screens read from the run, train watch/forget/prune --stale, verify --post-merge, ready --dispatch-ci, --stack-tests (#3484)
* feat(ship-queue): screens read from the run, train watch/forget/prune --stale, verify --post-merge, ready --dispatch-ci, --stack-tests Operating merge trains on 2026-10-26 showed the gaps this closes. A dispatched screen's verdict is read from the run's gate-binding and report-verdict artifacts (lib/ship-queue-screen.ts) and recorded in the READY receipt: a RED screen refuses ready under either choice and is never re-dispatched at the same merge SHA (QUEUE_SCREEN_RED); a run that concluded success with no slice is NOT-RUN (QUEUE_SCREEN_NOT_RUN), never followed, and counted as unscreened by train build. When refs/pull/<n>/merge lags or is missing the screen is planned on a scratch merge pushed as screen/<pr>-<head12> (#3465); QUEUE_SCREEN_STALE_REF means a real conflict only. train watch --train is the resumable follow command; train prune --stale settles a merging/green train whose PRs all merged or closed elsewhere; train forget removes one record with an exact lease on refs/notes/gstack-trains; verify --post-merge <sha> watches main's push workflows until they settle; ready --dispatch-ci <wf,…> dispatches the free workflows on a conflicting PR, waits, and clears the matching requires-remote pregate lanes with the run URLs; train build --dry-run --stack-tests runs each PR's new test files on its integrated prefix before anything is dispatched (QUEUE_TRAIN_STACK_RED). v1.91.262.0 fix(release-cut,ship-queue): the weekly release accepts a train-gated commit; cross-repo refs, run ids, pr-body section merge, pregate by tree (#3483)
* fix(release-cut,ship-queue): the weekly release accepts a train-gated commit, and five lane frictions seen in operation scripts/release-cut.ts gates a main commit either by a successful backstop check run or by a green/merging/merged train record in refs/notes/gstack-trains whose merged[] names its sha or tree (CANDIDATE: ... gated by train <nonce>); a red check, a running run, the required check and the freeze are judged as before. --required-check, --backstop-check and --notes-ref make the names configurable. lib/issue-links.ts reads (name #N[, #M]), (name PR #N) and (name issue #N) as cross-repo references. lib/gstack-post.ts allowlists an 11-digit run id after a run word or chained after one, and pr-body merges by ## section into the PR's current body (--replace overwrites). gstack-pregate mirrors each record under <state root>/pregate/by-tree/<tree>.json and ready reads the mirror for its tree when the checkout's record is missing or for another tree. docs/troubleshooting.md gains #redact-run-id-as-phone, #gate-error-no-base and #gstack-post-pr-body-merge. Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * fix: pre-landing review fixes (pass 1) Fence-length-aware section splitting in gstack-post pr-body (an unclosed receipt fence or a four-backtick block no longer exposes a heading to the merge), the run-id allowlist drops generic words (id, job, attempt, workflow), ready accepts a by-tree pregate mirror only from a complete run against origin/<base> under a reviewed policy and prints no home path, release-cut skips non-object notes and never substitutes train evidence for the required check when both names are equal, issue-links treats closing/cf./e.g./v1.2 as words rather than repositories. Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * fix: pre-landing review fixes (pass 2) An unclosed receipt fence makes the body from that line on one section the merge never matches, so posted leading prose cannot replace it and a closed receipt before it stays a receipt; the by-tree pregate mirror must hold the tests stage (what --stage tests --remote writes) rather than every check; empty sha/tree strings in a train note are not evidence; (v1.2.3-rc1 #301) is a version word, not a repository. Before, it printed nothing, and the craft section treats a missing CRAFT_RESULT as 'check unavailable', so one bad finalized.json switched the gate off (found by both adversarial passes). The header comment and the craft section now document the accepted-count suffix on CRAFT_RESULT. Tests cover duplicate carried-forward exception ids and the slop-gate touchfiles selection. Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * fix: scope --accepted to the same page; record current counts (GSTA-92) The craft section passed --accepted whenever a finalized.json sat beside the page, so a same-day Start fresh build inherited the old page's exceptions. v1.91.259.0 feat(ubicloud): /ubicloud skill with TTL-named VMs and a reaper, quota preflight, hang watchdog and one committed verify entry point (#3482)
* feat(ubicloud): /ubicloud skill with TTL-named VMs and a reaper, quota preflight, hang watchdog and one committed verify entry point

Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com>
* ubicloud: UBI_OWNER example is a literal value, not a free-text placeholder (INV-3 fence lint)
Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com>
* ubicloud: the UBI_OWNER example is a neutral value (no thread codes in product prose)
Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com>
* ubicloud: verify trusts the checkout only, watched commands keep stdin and end the remote session, quota and reap outcomes
verify: .gstack/ubicloud.json is repository content, so its setup script and
pull destinations must resolve inside --src (absolute, ~ and .. refused before
any API call) and a name it lists under pass is forwarded only when the command
line grants it (--pass NAME or --trust-config); --pass never forwards UBICLOUD_*
and refuses non-names. watched: the caller's stdin reaches the remote command,
a command that finished while the clock was read is not a timeout, a hung setup
exits 124, INT/TERM take the ssh session down, and the watchdog ends the
command's session on the VM (setsid + ~/.ubirun-<phase>.sid + pkill -s). Quota:
a cached refusal maximum is trusted for a day, the refusal names its source and
uses the 'vCPU quota exhausted' marker pregate-remote.sh retries on. reap:
returns 1 on a failed list or destroy; TTL suffixes read in base 10 and
UBI_TTL_HOURS takes 0-999. Tests: a fake API that creates plus a fake ssh run
'run' and 'verify' end to end.
Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com>
* ubicloud: the remote session file is per runner invocation and setsid is optional on the image
Two watched commands on one VM wrote the same ~/.ubirun-<phase>.sid, so a cancel
could end the other's session; the file now carries the runner's pid and is
removed when the command ends. An image without setsid runs the command through
plain bash instead of failing with exit 127.
Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com>
* ubicloud: pull destinations are rechecked at pull time, verify parses options by arity, a finished command keeps its status, the remote sid outlives the wrapper; docs audit
Pass-2 (Codex adversarial on the delta): an earlier pull could plant a symlink
where a later config pull lands, so under verify every destination is resolved
again (symlinks followed) right before its pull and a refused pull exits 1;
'--dest --trust-config' made an option value act as the trust flag, so verify
parses by arity; a command that finished in the instant before the watchdog's
kill exited 0 and was still reported as 124; the wrapper removed the sid file
while a background child kept the channel open, so the file now stays until
remote_cancel reads it. Docs audit (document-release, edit mode): TTL suffix and
owner rule in TESTING_INTERNALS, the reaper as the exception to 'no sweep', the
docs/skills.md transcript uses a neutral owner; CHANGELOG and the runner header
corrected on the two points it deferred.
Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com>
* ubicloud: a refused pull destination creates no directory, inside or outside the checkout
inside_dir checked containment after mkdir -p, so a destination under a planted
symlink (escape/new/sub) created the outside directories before being refused.
The nearest existing ancestor is checked first; only an accepted destination is
created, and it is checked again after.
Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com>
* test: bin/gstack-ubi has a test lane (it execs the runner and forwards arguments)
Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com>
* ubicloud: pack ships a linked worktree with a self-contained .git
A worktree's .git is a gitdir pointer into the main repository; on the VM git
could not run, so the remote pregate refused with PREGATE_VM_TREE_MISMATCH
vm=unavailable. pack now replaces it with a bare --single-branch clone of the
checked-out branch (core.bare false, the worktree's index copied in), ~45 MB for
gstack; a detached worktree is refused with the fix named.

* test: take main's host-conformance C3 fix (#3479) so the remote gate can run on this tree

**New `/ubicloud` skill: the Ubicloud runner moves into gstack with the discipline a shared vCPU quota needs.** Crews ran heavy suites on Ubicloud through a user-scope skill and per-lane wrappers, and paid for it in stray VMs after a machine slept, a project quota at 528 of 512 vCPUs when lanes verified in parallel, verifies that hung for an hour before anyone noticed, and a stale wrapper that skipped a service start. `scripts/ubicloud/ubi-runner.sh` now carries the fixes and `ubicloud/SKILL.md` (entry point `bin/gstack-ubi`) teaches the watched launch; `bun run test:ubicloud` and the remote pregate are unchanged.

v1.91.256.0 feat(ship): review loop converges (frozen scope, 3-pass cap, NO FINDINGS) and receipts carry across conflict-only merges (#3481)
* feat(ship): review loop converges (frozen finding scope, 3-pass cap, NO FINDINGS first-class) and receipts carry across conflict-only merges
Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com>
* test(ship): keep the Step 9 first-entry and Fix-First phrasing the skip/requeue contract asserts; fill the review record's pass, review_scope and range_base placeholders in the caller template test; narrow a test type
Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com>
* fix: pre-landing review fixes (pass 1) and the review-loop budget wording
Two blocking findings from /ship's own pass 1, both reproduced in the QA smoke before the fix:
gstack-ship-receipt carry hashed the product diff with git patch-id --stable, which strips
whitespace, so a space moved in a reviewed shell line carried as "no product change"; and it
classed package.json and every lockfile as release metadata, so a dependency swap carried too.
The patch-id is now --verbatim, package.json and VERSION are metadata only while the change is a
version stamp (lib/pregate/stamp-only.ts), lockfiles are product unless the policy names them,
the test globs name code extensions, a dirty working tree refuses before anything is compared,
and a receipt carried twice keeps the reviewed head as carry.from.
gstack-review-scope: an unresolvable base is POLICY_SOURCE_UNAVAILABLE instead of a silent
working-tree read; --range-base is validated; git runs with core.quotePath=false; range_base is
null on pass 1; a blocking finding with no path is fix; category "testing" is a test finding
below the floor; defer searches once, files nothing on a failed search and exits 0 unfiled;
summary refuses zero matching passes and the receipt write is chained to it with &&; a finding
the diff causes elsewhere names the changed line in `cause` and classify follows it.
Review-loop budget wording (ideas from tstack's sol-loop and pstack's interrogate, rewritten;
NOTICE.md): the blocker / should / nit glossary and two stop rules in Step 9.4, the checklist
and docs/review-policy.md; a lead-judgment stage in the finding merge both /review and /ship
render. The core read diffs $RANGE_BASE from pass 2 on. Caps and pins re-measured with reasons.
Step 7 coverage audit: four tests added in existing files, the --review-loop case moved to its
own test (the shared test tripped bun's 5 s default).

v1.91.255.0 fix(ship-queue): fill trains at 3 READY PRs or one hour, and price every case shard's trial (#3478)
* fix(ship-queue): fill trains at 3 READY PRs or one hour, and price every case shard's trial
The 5-PR / 3-hour fill left READY PRs waiting most of a day; .gstack/ship-policy.json
now fills at max_size 3 or fill_hours 1, whichever comes first (fillDue already
dispatches at either bound). train verdict printed cost=$24.41 for a train whose slice
report said cost $32.92 known + 54 of 136 trial(s) cost unknown: E2E records named by a
display label ("/benchmark workflow") were never attributed to their case id, so the
per-case sum was short. A case shard's records now belong to its one case; a multi-case
shard with display-labelled records keeps those trials unknown. The ATTEMPT: line names
how many cases have no cost instead of printing a partial sum as the total.
Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com>
* fix(ci): record the paid-report.ts harness decision and keep ship-queue-train-cost.test.ts off the Windows subset
scripts/lib/paid-report.ts is a pinned shared-harness file, so test/harness-version.test.ts wants a HARNESS_VERSION decision for its edit: non-behavioral, because a case shard's records are attributed to its one case for the trial's cost, class and error fields while no case's outcome, panel verdict or selection changes.
test/ship-queue-train-cost.test.ts drives bin/gstack-ship-queue against the #!/bin/sh gh shim, which windows-latest cannot run (windows-free-shard 2 on #3478 at

v1.91.254.0 pregate: starter policy, benign-finding allowlist, environment vs diff failures, per-run scratch (#3480)
* pregate: starter policy, benign-finding allowlist, environment failures, per-run scratch
A repository with no .gstack/pregate.json now gets a warn (PREGATE_NO_POLICY)
with a starter policy printed, instead of PREGATE_NO_LANE on every touched
file; gstack-pregate init remains the explicit write. The policy gains an
allowlist for benign secrets/pii findings (env.value and secret never
allowlistable). Checks that cannot run because of the machine report
PREGATE_ENVIRONMENT (incomplete, with kind and evidence) apart from diff
failures. Every run writes its scratch under the state root, per run id.
Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com>
* pregate: rename run-scratch module (strays rule) and map starter.ts to its test
Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com>
* pregate literals: match a module as a path fragment, require the constant name for a one-character value
Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com>
* fix: pre-landing review fixes
guards: an exited guard is the machine's only on exit 127, never from its output;
secrets: clear an interrupted run's added-line copies before scanning;
environment: one fix table per kind, one ANSI strip, hoisted not-found vocabulary;
starter returns its lines; allowlistDigest reuses sha256; stale headers and the
PREGATE_INCOMPLETE fix clause updated; tests for the mixed verify branch, disk
precedence, allowlist boundaries, a positionless finding, head-policy strictness,
run-id edges and the unwritable state root.
Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com>
* pregate: count a module's full file name without a directory as a consumer
consumersOf anchored both the stem and the full basename on a path
separator, so run('install.sh') or bash install.sh without a directory
stopped counting for a multi-character old value. Only the bare stem
needs the separator; the full file name is specific on its own.
Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com>
* pregate: a diff cannot clear itself as an environment failure; a taken --run id gets its own directory
Adversarial review of the environment classifier and the scratch layout:
- exit 127 and 'command not found' are missing-binary only when the
command's own binary is off PATH (runner, guard and remote gate alike);
a script the diff controls that exits 127 is the diff's failure
- a local lane with no test summary is classified from its output only
when the runner was not seen starting a test file; a remote gate only
from its first 40 lines, before any test output could stream
- environment.proof records launch (certain) or output (inferred); an
output-inferred cause never says 'the diff is not at fault', its line
says '(inferred from output)', and verify names such checks
- a runner killed by a signal is PREGATE_INCOMPLETE, not missing-binary
- a --run id whose directory exists takes <id>-2 .. -9 instead of
sharing (and truncating) a live run's logs
- engine.* findings are never allowlistable; a pattern entry the scanner
gave no position for is reported as not tested instead of silently inert
- docs: synopsis --run, no-policy lanes wording, verify's code list,
guard exit 127 carve-out, PREGATE_SECRETS allowlist pointer, scratch

gbrain's release:restamp rewrites its plugin manifests and VERSION; its base's .gstack/pregate.json declares no lane for them, and pregate reads policy from the base, so every restamp PR failed lanes with PREGATE_NO_LANE and could not fix itself (gbrain PRs 7625 and 7606). lib/pregate/stamp-only.ts defines version-stamp-only per file kind: a JSON document of the same shape whose every changed leaf is a bare version under a key named for a version; plist <string> versions under a ...Version... key; a VERSION file that is one bare version on both sides. lane-selection applies it only after the import graph, the declarations, the regen registry and both empty lanes found nothing; lanes prints the waived files on their own line and --explain the per-file verdict. Anything else (a changed description, a new key, a dependency pin, an added or deleted manifest) keeps its PREGATE_NO_LANE. Tests: pure rows for every rule, and bin fixtures for a stamp-only PR (passes), a manifest with a changed description (refused), a mixed diff (stamped files waived, the orphan source file still refused, a mapped file still runs its test) and an added/deleted manifest. v1.91.243.0 fix(capy): source the launch environment from a 0600 file; no skill fence may print the environment (GSTA-104) (#3449)
* fix(capy): the launch environment is sourced from a 0600 file and no skill fence may print the environment (GSTA-104) During GSTA-96's unattended /ship on #3425, the Step 14.5 docs-audit child re-typed the GSTACK_LAUNCH assignments as `export $(...)`; the substitution came back empty, the bare `export` printed the whole environment, and three API key values landed in its tool output. - bin/gstack-capy-install writes the assignments to <verdict>.env (mode 0600, idempotent PATH prepend) and prints GSTACK_LAUNCH_FILE: <path>. - ship Step 14.5 prompt, document-release's spawned note, autoplan/DRIVER.md and gstack-skill-start's capy-asks block say: source the file; never export $(...), env, printenv or bare set in a tool fence. - test/launch-env-echo-ratchet.test.ts greps every generated SKILL.md, sections, DRIVER.md, the Capy skill and bin/ shell helpers, with negative controls under test/fixtures/launch-env-echo/. - lib/redact-engine.ts: env.value (HIGH) finds the value of any *_KEY, *_TOKEN, *_SECRET, *_PASSWORD variable in the writer's environment, so a leaked value cannot reach a PR body, receipt, report or Drive file. - scripts/lib/shard-engine.ts scrubs the Capy launch markers from shard environments (GSTA-99's finding). Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * fix(ci): DRIVER.md back to 159 lines; shard-engine recorded non-behavioral at HARNESS_VERSION 6; verdict-count test lists .json only Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * test: register test/fixtures/launch-env-echo as a free fixture Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * test(redact): env-value fixtures stay out of pregate's env.kv net A credential-named assignment with an entropic literal on one line is what the repo's own pregate secrets scan refuses in added lines, so the fixture values move into plainly named constants and the scanned text is built from them. The scan under test still sees the same values through processEnv. Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * test(windows): the late-completion remote-caller case gives its second attempt a 2s budget (run 40263984171) Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * fix(redact): env.value trims the value, keeps a prefix value's longer match, hides the preview and skips PUBLIC names /ship Step 9.4 review fixes for the GSTA-104 env-value scan: - a value whose environment copy ends in a newline (a key read from a file) is searched for trimmed, so its leaked form still matches (the length check already trimmed; the search used the raw value); - when one credential value is a prefix of another, the dedup key carries the span length, so the longer value is redacted whole in either order instead of leaving its tail in the text and dropping its finding; - the env.value preview is a fixed mask instead of the first characters of a live credential; - framework-public names (NEXT_PUBLIC_*_KEY, *_PUBLIC_KEY) are not scanned, since those values are committed on purpose; - the header and the processEnv docstring state the name rule (KEY, TOKEN, SECRET, PASSWORD, PASSWD, any case) and that process.env is the engine's one ambient input. Step 7 coverage extensions and a regression test for each fix in test/redact-env-value.test.ts; docs/capy-install.md names the full rule. Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * refactor(capy-install): write_launch_file quotes through shq; header names the launch file Review finding: _sq duplicated shq() from the same file. The launch file's assignments now go through shq, and the header comment describes the GSTACK_LAUNCH_PATH and GSTACK_LAUNCH_FILE lines beside GSTACK_LAUNCH. Step 7 coverage: the verdict test sources the launch file and runs --check; the single-quote path test sources the file too; a new case makes the launch-file directory unwritable and checks the run says so, prints no GSTACK_LAUNCH_FILE line, leaves no temp file and keeps its exit code and trailer (linux, non-root). Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * test(preload): strip the Capy launch markers so a direct bun test matches the shard sandbox Red Team finding: the launch-marker scrub lived only in createShardSandbox, so a direct `bun test <file>` run under an unattended Capy session inherited GSTACK_SESSION_KIND, GSTACK_CAPY, GSTACK_EPHEMERAL and GSTACK_INSTALL_VERDICT (GSTA-99's symptom). The preload now deletes the same four names, and test/shard-engine.test.ts imports CAPY_LAUNCH_MARKERS instead of re-typing them. Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * test(ratchet): the launch-env echo scan catches backtick and $VAR exports, typeset -p, env flags and a set in any segment Review findings 11 and 12: export-subst also trips on `export \`...\`` and an unquoted `export $VAR` (both splat a NAME=value file; `export "$name"` is one word and stays allowed); the export rule adds `typeset -p`; env trips with only flags (`env -0`) and as `/usr/bin/env`; set is judged per segment and with redirections, allowed only when piped straight into an anchored grep filter. Quoted strings are blanked offset-preserving so a `#` inside quotes no longer hides the rest of the line. The negative control covers each new form on both sides. Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * docs(ship): Step 14.5 names where the launch-file placeholder comes from The /document-release prompt line read `. <file>` with no word on what fills it. It now says the placeholder is the GSTACK_LAUNCH_FILE: path the parent's own install check printed. Worded to stay under the ship skill's pinned parity size (313,279 of 313,281 union bytes). Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * fix(redact): env.value admits *_PASS, *_PAT, *_APIKEY and *_PWD, and skips path values and gstack's lock token /ship Step 11 adversarial findings. The name rule also covers DB_PASS, GITHUB_PAT, *_APIKEY and *_PWD (the shell's own PWD and OLDPWD stay out). A credential-named variable whose value is a filesystem path (SSL_KEY=/etc/ssl/ private/x.key) names where the credential lives, so the path is no finding, and GSTACK_BRAIN_LOCK_TOKEN (pid-random-epoch, written to the lock owner file) is not a secret. Without these, an ordinary mention of that path or token in a PR body, receipt or CSO report was a HIGH fail-closed blocker. The adversarial pass also recommended an entropy floor so dev defaults such as DB_PASSWORD=postgres stop matching prose; declined here on purpose, because the scan's promise is to catch a leaked value whatever its shape, and a weak real password is still a credential. Recorded as an open decision in the ship report. Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * fix(capy-install): a failed launch-file write removes only its own temp file The failure path ran rm -f "$LAUNCH_FILE".tmp.*, which also deleted the temp file a concurrent installer run (two threads on one machine, same verdict path) was about to mv, so that run lost its launch file too. write_launch_file now cleans up its own $tmp and returns 1; the caller only reports. The file's comment no longer embeds the state-root path (a newline in GSTACK_STATE_ROOT could have ended the comment). Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * test: the launch markers come from one list, and the echo ratchet scans setup and scripts/*.sh The preload imports CAPY_LAUNCH_MARKERS instead of re-typing the four names, and the ratchet asserts the installer exports every name on that list, so a fifth marker cannot be added to one place only. The shell scan also covers ./setup and the scripts/*.sh install scripts callers run first. Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * docs(changelog): the Unreleased entry states the review-fixed env.value rules, the ratchet forms and the one test-budget change Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * fix(redact): the env.value path exemption asks whether the file exists instead of matching a shape Second review cycle: a path-shaped rule also matched a base64 secret that starts with "/" and holds another "/" (about 1 in 150 AWS-shaped keys), which then went unscanned. The exemption now fires only when the value names a file that exists on the scanning machine (SSL_KEY=/etc/ssl/private/x.key). The module header names that stat as the engine's one filesystem read. NON_SECRET_ENV_NAMES is exported so the test can prove bin/gstack-brain-lock.sh still exports every name in it; the PWD/OLDPWD fixtures hold plain words so only the name rule keeps them out. Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * test: the installer's own-temp-file cleanup is exercised, and the ratchet coverage test names setup and scripts An mv shim first on PATH refuses only the launch-file target, so the temp file exists when the move fails: the run removes that file alone (a sibling from a concurrent run survives), says so, prints no GSTACK_LAUNCH_FILE line and keeps the earlier file, exit code and trailer. The ratchet coverage test asserts setup, scripts/build.sh and scripts/sandbox-doctor.sh are scanned. Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * fix(redact): env.value has no path exemption and matches the value in normalized form Second adversarial pass: the existence check let the scanned agent exempt any "/"- or "~/"-prefixed secret by creating a path of that name, a silent bypass of the one guard this branch adds, so the exemption is gone; a path-valued SSL_KEY that must appear in a text goes through the allowlist. The engine is back to no I/O. The value is now normalized the way the text is before indexOf, so a credential NFKC rewrites (fullwidth digits) still finds its leaked ASCII form. Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * fix(capy-install): the launch file is written only on a passing run; the ratchet checks the marker list both ways A gstack: fail run no longer writes or announces a sourceable file whose PATH prepend points at an unverified Bun. The ratchet also asserts every variable the launch file exports is a CAPY_LAUNCH_MARKERS entry or GSTACK_STATE_ROOT, so a sixth export cannot reach fixture children unstripped. The Capy skill's prose no longer offers re-typing the assignments as an alternative to sourcing. Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * fix(capy-install): the launch file is part of the ok verdict Third adversarial pass: a passing run whose launch file could not be written still said gstack: ok with exit 0 and printed only the GSTACK_LAUNCH line, leaving a shell-evaluating caller with the re-typing path the branch exists to remove. The file is now written before the verdict is recorded; a write failure on a passing run turns the run into "gstack: fail launch-file — could not write the launch file <path>; fix: … (LAUNCH_FILE_UNWRITABLE)" with exit 1 and an ok:false verdict, and every failing run removes the launch file an earlier passing run left beside the verdict. The two failure tests assert the new contract, the doctor-FAIL tests assert no launch file is announced or left, and the docs, Capy skill and CHANGELOG say the same. Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * fix(redact): the env.value allowlist and placeholder rules see the normalized value too An allowlisted value in NFC did not suppress a match on its NFKC-composed form, and a value that is a placeholder only after normalization was still searched for. Fixture nits from the third review cycle: fixed directory string instead of process.cwd(), the fullwidth assertion guards its own vacuity, a zero-width-padded value under the floor is pinned, and the ratchet comment names the one kept export and the PATH case line. Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * fix(capy-install): LAUNCH_FILE_UNWRITABLE is a registered result code; a kept profile verdict keeps its launch file Fourth review cycle. The new trailer code now has its row in lib/result-codes-capy.ts (the owner module is at its size cap) and its docs/troubleshooting.md anchor, so the install-side code scan resolves it. A failing profile check (--for review-voice) that keeps a fuller ok verdict for this HEAD no longer deletes that verdict's launch file: the fail branch removes the file only when the run rewrites the verdict, and setup_failed removes it too. The docs say "a failing run that rewrites the verdict", and that an unwritable directory keeps both the old file and the old verdict. A new test runs a passing install, then a failing profile check, and asserts the file and the ok verdict both survive. Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * test(redact): the normalized allowlist and placeholder rules each have an assertion that fails without them Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * test(capy-install): a setup failure after a passing install removes the earlier launch file Fifth review cycle: setup_failed's cleanup had no assertion. The setup failure test now installs once (launch file present), commits a new HEAD so setup runs again, fails that setup, and asserts the launch file is gone and the verdict says ok:false before the next run sets up again and ends ok. Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * docs: state-root, contributor reference and capy-install follow the launch-file contract (Step 14.5 audit) The /document-release audit (docs-3449-1792992068) corrected three authored docs: docs/state-root.md shows the GSTACK_LAUNCH_FILE line and says to apply it with ". <that file>" instead of prefixing or exporting the assignments; docs/CONTRIBUTOR_REFERENCE.md names scan()'s one ambient input instead of calling it pure; docs/capy-install.md's bun-shim bullet and exit table name the launch file and the fail launch-file trailer. v1.91.240.0 feat(proactive): default to the four core skills (core | all | off), with docs, prompt and tests (GSTA-99) (#3432)
* feat(proactive): default to the four core skills (core | all | off); docs, prompt and tests (GSTA-99) Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * fix(proactive): gstack-skill-start falls back to core, not true, when gstack-config is missing The PROACTIVE status line's fallback literal still said true (= all) after the default moved to core. Found by /ship's coverage audit; the regression test fails at the previous head and passes at main. Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * test(proactive): STATUS line carries the stored value; every surface names the same core four and three values Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * fix(proactive): off gates the office-hours handoff; the preamble and router scope the setting to unasked suggestions The office-hours next-review handoff gated on the legacy false only, so an off user was still asked to launch /plan-eng-review. The per-skill preamble now says the setting governs unasked suggestions and this skill's own steps still run (a handoff, a review gate, a dispatched /document-release is not a suggestion), at exactly the previous length, so the 89 size pins return to main's values; the router says the same in full. Found by /ship's specialist and red-team review. Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * fix(skill-start): unknown proactive values read as core; first-run tips name core skills and stay quiet under off A hand-edited config can hold any value and only set validates, so STATUS normalizes anything but core|all|off|true|false to core. The first-run and first-loop tips named /spec, /investigate and /plan-eng-review whatever the setting; they now name the core four and are skipped under off. The fallback regression test folds into test/proactive-skill-start.test.ts, the duplicate header assertion leaves proactive-config, and the frozen-length preamble test is retired (the size guard enforces it). Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * docs(proactive): scope note, the unknown-value rule, and the CLAUDE.md routing follow-up; CHANGELOG Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * fix(skill-start): no CLAUDE.md routing offer under proactive off The one-time offer to append ## Skill routing to the project's CLAUDE.md fired whatever the proactive value, and its rules are the auto-invocation an off user turned off. The offer is skipped under off and the legacy false; a section already in CLAUDE.md is left alone. Under core the offered section still routes every skill, which docs/proactive.md records as the follow-up. Found by /ship's red team. Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * fix(proactive): STATUS says only core | all | off, and the preamble carves out only named skills gstack-skill-start reads the legacy true/false as all/off and tolerates a quoted, upper-case or commented hand edit (proactive: OFF # mine read as core before), so every surface sees one of three values and the off gating lives in one flag. The per-skill preamble drops the legacy spellings and replaces 'This skill's steps still run', which licensed any in-skill offer under off, with 'Skills the user or this skill's steps name run', at the same length, so the 89 size pins stay at main's. Tests run the script for the tips and the routing offer under core and off instead of grepping the source. Found by /ship's fix-range repeat (red team, testing, maintainability). Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * fix(config): set proactive is case-insensitive; follow-up #3446 cited; test hygiene set proactive OFF warned and stored core, the opposite of the opt-out typed; the value is lowercased first, as gstack-skill-start does for a hand edit. The fixture git init carries the tripwire timeout, the source-shape assertion on the private _PROACTIVE_OFF line goes (the routing-offer test proves the behavior), and the CHANGELOG Tests bullets collapse to one per file with the known gap pointing at #3446. Found by /ship's full repeat pass and its tests lane. Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * fix(proactive): a stored off answers the one-time prompt; the router names /browse and /investigate under core instead of invoking them Red team, full repeat pass: with proactive: off stored before the prompt, skill-start still emitted the opt-in prompt; it now writes the marker and asks nothing. The router's Route-first browser step and the Failures branches invoked non-core skills under core while the core block said to answer directly; one sentence in the core block resolves it, pinned by the core-set tests. CHANGELOG and docs/proactive.md say both. Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * docs(proactive): the full-catalog skill descriptions are the second surface that still routes every skill under core (#3446) From /ship's document-release audit: a --catalog-mode=full build and the non-Claude hosts keep the "Proactively suggest when ..." description sentences, which do not follow the setting; the default Claude build trims them. Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * test(proactive): the tips test runs skill-start as an interactive session GitHub CI sets CI/GITHUB_ACTIONS, which gstack-session-kind reads as headless, and a headless start skips first-task detection, so the first-run tip never fires there (Free Tests shard 16 red at 0d7dbe6; green locally and on the Ubicloud pregate, which have no CI marker). The fixture now sets CLAUDE_CODE_ENTRYPOINT=cli, the positive interactive signal; reproduced locally with CI=1 and fixed. Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * fix(proactive): an opt-out never fails open; the preamble carves out invocations, not offers The YAML yes/no family (yes/on/1, no/none/0/disabled/never) reads as all/off in both gstack-skill-start and gstack-config set, so a typed or hand-edited opt-out cannot land on core. The per-skill preamble says "Skills the user names or this one invokes run" (same 168-char length, pins unchanged): a skill dispatching another is not a suggestion, an in-skill offer to run one still is under off. The stored-off prompt marker is written before STATUS prints PROACTIVE_PROMPTED, so the line is true. docs/proactive.md's table row carves out in-skill handoffs. Fourth /ship fix cycle, past the skill's three-cycle cap by GStack Minder's decision (2026-10-26) under Garry's "do it" on the proactive core set; items from the Step 11 adversarial pass. v1.91.234.0 feat(releases): weekly tagged releases and a stable update channel for team mode (GSTA-98) (#3429)
* feat(releases): weekly tagged releases and a stable update channel for team mode (GSTA-98)
Every Monday morning .github/workflows/weekly-release.yml tags the newest green
commit on main as v<VERSION>, publishes a GitHub Release from the CHANGELOG
headlines and fast-forwards refs/heads/stable to it (scripts/release-cut.ts;
workflow_dispatch with dry_run, and ref for a hotfix). Team-mode installs
follow stable through the new update_channel key (auto: stable when
team_mode, else main) in bin/gstack-session-update, bin/gstack-update-check,
bin/gstack-upgrade and /gstack-upgrade. Per-merge stamping and the merge
train are unchanged. docs/releases.md explains it.
Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com>
* ci(weekly-release): check out the dispatched ref so a dry run exercises that branch's script
Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com>
* ci(weekly-release): a PR touching the release tooling runs the dry run against main (read-only); the cut job checks out the dispatched ref
Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com>
* fix(gstack-upgrade): no $1 in the rendered skill (Claude Code rewrites $N), trim Step 4 under the size budget, pin the new floor-check literal
Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com>
* chore: leave setup untouched (its channel note moves to README and docs/releases.md); the release workflow and script are free-only PR files
Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com>
* test: record the pr-profile free-only classification as non-behavioral (HARNESS_VERSION 6)
Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com>
* fix(releases): gate the cut on a main-backstop check run, finish half-done cuts, keep team installs on their channel
/ship review fixes (GSTA-98, PR #3429):
- The weekly release read the Main backstop gate run's conclusion, but
scripts/train-backstop.ts exits 0 when main moved past the push before it
was gated (superseded), so a never-gated tree read as green. The backstop
workflow now publishes its verdict on the commit as the `main-backstop`
check run from a code-free checks:write job (success for covered|gated,
neutral for inert|superseded|deferred, failure for frozen|failed), fed by
the new `--outputs` flag; release-cut.ts requires that check run and
free-tests to succeed and holds a commit whose check runs are still going.
- A cut that pushed the tag and stable but failed to create the release can
be finished: stable itself stays a candidate until its release exists, the
notes compare against the release tag behind it, and a dry run with nothing
green exits 0 with the skips named (the real cut still fails).
- weekly-release.yml: the cut job runs only from refs/heads/main, `ref` must
be a full 40-hex SHA, and actions:read is dropped (no workflow-runs call).
- /gstack-upgrade: the destructive fallback requires the carried UPSTREAM_REF
instead of defaulting to origin/main in a fresh shell; a team install past
the release stops with AHEAD_OF_STABLE instead of FF_REFUSED and a reset
backwards. gstack-update-channel.sh --fetch-ref keeps origin/stable on any
fetch failure other than a missing release; dead gstack_update_channel_ref
removed. gstack-update-check follows main before the first release instead
of caching CHECK_FAILED; gstack-upgrade treats a failed ls-remote as a
fetch failure, not an empty answer.
- Tests: release-cut (check-run fixture, partial cut, neutral/pending),
weekly-release-workflow (new), evals-train-workflow and train-backstop
(backstop-check job, --outputs), update-channel (no-release fallback,
offline --fetch-ref), template pins.

* fix(releases): the upgrade skill's ahead-of-stable exit works in depth-1 clones; update-check keeps its cache identity on the pre-release fallback

v1.91.227.0 fix(windows): shell bins pass NUL as Bun's empty config when MSYS path conversion is off (#3415) (#3431)
* fix(windows): shell bins pass NUL as Bun's empty config when MSYS path conversion is off (#3415) Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * fix(windows): detect Git Bash/MSYS2/Cygwin from OSTYPE, as gstack-doctor does, so uname stubs in setup fixtures stay untouched Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * fix: pre-landing review fixes (#3415) - Choose NUL only when cygpath is also on PATH, so an OSTYPE=msys inherited by a POSIX bash keeps /dev/null instead of a cwd-relative NUL file. - gstack-developer-profile --log-session reports a Bun failure instead of skipping it as invalid input, like gstack-timeline-log. - learnings-injection tests check that their anchored bun -e block exists. - CHANGELOG names the callers this fix does not cover; curation reason fixed. Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com> * fix: pre-landing review fixes, cycle 2 (#3415) - timeline-log and developer-profile validators print their verdict; any non-zero Bun exit is a reported failure (a Bun crash on Windows exits 3). - timeline-log keeps the original event when ts stamping fails. - The definition ratchet scopes a local GSTACK_BUN_CONFIG to its function. - The shell-bins fixture clears its preload marker per test. - CHANGELOG states the callers that discard the report and the Bun 1.3.x case.
