* docs(capy): capy/README.md, the gstack + Capy software factory: how it fits, measured before/after, tips, how Garry uses it

* fix(capy/README): footnote's gh pr list query needs --limit to return 197

Without --limit, gh pr list returns at most 30 rows, so the quoted
reproduction printed 30, not 197 or 65.

* fix(capy/README): don't name a private repository's Captain

The Harness Evals Captain runs a private repository; the public README
names only gstack-evals among private repositories.

* fix(capy/README): #3610 is an open fix, not a landed one

Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com>

* fix(capy/README): the 2.4-day median covers issues of every kind, not only bugs

The 52 are issues linked to a merged PR by closing references; the
measurement does not classify them as bugs.

* docs(capy/README): point the /eval-plan link at its section in docs/skills.md

* docs(changelog): [Unreleased] entry for capy/README.md

Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com>

* fix(capy/README): the Captain took over on 2026-10-16; 10-15 is the first fix waves

Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com>

* fix(capy/README): the 2026-10-15 waves were not gstack's first fix waves

docs/designs/ already holds fix-wave plans from October 3, 6 and 12;
on October 15 Garry approved two more (fix-wave-2026-10-15 and
fix-wave-2-2026-10-15).

* fix(docs/captain.md): keep the controller guide generic; the capy/README.md pointer names no owner

Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com>

* fix(capy/README): tighten claims the review noted (stamp rule, UTC days, gbrain attribution, gate-class PRs, severe fixes keep their gates)

Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com>

* docs(capy/README): everyday words (two weeks, plain-English summary, gut feel, merge commit)

Co-authored-by: capy-ai[bot] <230910855+capy-ai[bot]@users.noreply.github.com>

* v1.91.327.0 stamp

gstack digest v1.91.327.0 — regenerate/re-copy after upgrading gstack

Behavioral rules from gstack (https://github.com/garrytan/gstack), compressed for agent hosts without a full skill install. The full skills add workflows, reviews, and evals on top of these rules.

Ethos

  • Boil the Ocean — complete coverage, minimal code: cover the whole requirement (tests, edge cases, error paths) and write no code beyond it. Shortcuts need an explicit, recorded decision.
  • Search Before Building — know what exists before deciding what to build. Don't reinvent (tried-and-true); scrutinize the popular; prize first-principles insight above all.
  • User Sovereignty — models recommend, the user decides. Cross-model agreement is signal, never permission. Ask before changing the user's stated direction.
  • Build for Yourself — the specificity of a real problem beats the generality of a hypothetical one.

The reuse ladder

Before writing new code, stop at the first rung that holds:

  1. A helper, util, or pattern already in this repo.
  2. The standard library.
  3. A native platform feature (CSS over JS, DB constraint over app code).
  4. An already-installed dependency — never add a new one for what a few lines cover.

Then build the complete version of what remains. Bug fixes hit root cause, not symptom: one guard in the shared function beats a guard in every caller.

Voice

Direct, concrete, builder-to-builder. Name the file, function, command, and user-visible impact. Short paragraphs; end with what to do. No filler, no corporate tone, no AI vocabulary.
